【摘要】:近幾年來汽車制造行業(yè)飛速發(fā)展,到2014年汽車總產(chǎn)銷量都達到了有史以來最高峰。長春富維江森自控汽車飾件系統(tǒng)有限公司是一家是由美國江森自控與中國一汽集團共同投資建立的中美合資汽車零部件企業(yè),專注于汽車全內(nèi)飾產(chǎn)品的設(shè)計研發(fā)與生產(chǎn)制造領(lǐng)域。其現(xiàn)有客戶包括一汽大眾、一汽轎車、一汽解放、一汽豐田、北京奔馳、天津豐田等,主要產(chǎn)品包括汽車座椅、儀表板、門板、頂棚等汽車內(nèi)飾產(chǎn)品。隨著汽車產(chǎn)量的迅速提升,公司在與客戶產(chǎn)能同步提升的發(fā)展過程中已面臨物流管理水平不足帶來的困擾,物流管理效率低、物流管理成本高的問題嚴(yán)重影響了企業(yè)的競爭力。 本文首先詳細(xì)說明了公司在物流管理方面存在的問題,如:供應(yīng)商入廠物流中供應(yīng)商報價失控、管理失控、入廠流程繁雜和運輸成本高等;廠內(nèi)周轉(zhuǎn)物流中沒有明確的拉動信號、識別揀選零件難度大等,,同時還指出了江森公司在物流信息系統(tǒng)方面的薄弱之處。然后根據(jù)公司發(fā)展經(jīng)歷詳細(xì)地分析了公司在管理方面和規(guī)劃方面的不足,分析產(chǎn)生物流問題的原因。之后歸納了公司物流發(fā)展的內(nèi)外部環(huán)境因素,包括外部機會、外部威脅、內(nèi)部優(yōu)勢和內(nèi)部弱勢,并利用SWOT分析法研究公司可選的發(fā)展戰(zhàn)略。 其次根據(jù)課程中學(xué)習(xí)的綜合戰(zhàn)略管理模型為公司建立了“實現(xiàn)物流信息一體化的高效物流管理”長期發(fā)展目標(biāo),著重強調(diào)了物流信息一體化和高效兩個關(guān)鍵要素,并細(xì)分為業(yè)務(wù)流程發(fā)展目標(biāo)和信息化發(fā)展目標(biāo)。業(yè)務(wù)流程發(fā)展目標(biāo)重點是業(yè)務(wù)流程更改,借助信息化系統(tǒng)的支持優(yōu)化現(xiàn)有業(yè)務(wù)流程,目的是解決現(xiàn)有業(yè)務(wù)流程中的缺陷。信息化發(fā)展目標(biāo)的重點是信息系統(tǒng)的引進,以優(yōu)秀的信息系統(tǒng)來指導(dǎo)現(xiàn)有工作的進行,填補現(xiàn)有物流工作中的不足。 再次,結(jié)合SWOT分析法研究結(jié)論探討公司的發(fā)展戰(zhàn)略選擇。分析各項可選發(fā)展戰(zhàn)略的優(yōu)劣勢,以公司長期發(fā)展目標(biāo)為主導(dǎo)方向確立了公司成本領(lǐng)先及類集中多元化經(jīng)營的發(fā)展戰(zhàn)略。并利用SWOT分析數(shù)據(jù)說明公司選擇戰(zhàn)略的必要性和可行性。 最后結(jié)合公司實際物流情況與作者學(xué)習(xí)到的精益物流知識為公司設(shè)計了業(yè)務(wù)流程發(fā)展和信息化發(fā)展兩方面的多項實施工作,并詳細(xì)地說明了各項目的實施步驟及預(yù)期效果。通過各項目實施的預(yù)期效果分析,可以有效的解決公司在物流管理方面的多種問題,實現(xiàn)了提升物流管理效率,降低物流管理成本,優(yōu)化管理體制的目的。文章結(jié)尾還說明了為確保各優(yōu)化項目的順利實施需要公司在資金、技術(shù)及人員等方面提供的多項保障措施。同時本文貫徹的信息系統(tǒng)與物流業(yè)務(wù)相結(jié)合的思想,也將為公司未來物流業(yè)務(wù)的發(fā)展提供了有利的理論支持。
[Abstract]:In recent years, the automobile manufacturing industry has developed rapidly. By 2014, the total car production and sales reached a record high. Changchun Fuwei Johnson auto-controlled auto accessories system co., Ltd. Is a joint venture between us and FAW co., Ltd. Auto parts enterprises. Our customers include FAW Volkswagen, FAW cars, FAW Liberation, FAW Toyota, Beijing Benz, Tianjin Toyota and so on. The main products include car seats, dashboards, door panels, roof and other automotive interior products. With the rapid increase in car production. The company has been faced with the problem of low efficiency of logistics management and high cost of logistics management, which has seriously affected the competitiveness of enterprises. Firstly, this paper explains the problems in logistics management in detail, such as: the supplier's quotation is out of control, the management is out of control, the process of entering the factory is complicated and the transportation cost is high; There is no clear pull signal in the factory turnover logistics, so it is difficult to pick and choose the parts. At the same time, it also points out the weakness of the company in logistics information system. Then according to the development experience of the company, it analyzes the deficiencies of the management and planning of the company in detail. After analyzing the causes of logistics problems, the paper summarizes the internal and external environmental factors of logistics development, including external opportunities, external threats, internal advantages and internal weaknesses. And use SWOT analysis method to study the optional development strategy of the company. Secondly, according to the comprehensive strategic management model of the course, the long-term development goal of "realizing the logistics information integration and efficient logistics management" is established for the company. Two key elements of logistics information integration and efficiency are emphasized, and are divided into business process development goal and information development goal. Business process development goal focuses on business process change. With the support of information system to optimize the existing business processes, the purpose is to solve the shortcomings of the existing business processes. The focus of information development is the introduction of information systems. With excellent information system to guide the implementation of the existing work, to fill the existing logistics deficiencies. Thirdly, combined with the research conclusions of SWOT analysis, this paper discusses the choice of the development strategy of the company, and analyzes the advantages and disadvantages of each alternative development strategy. Taking the long-term development goal of the company as the leading direction, the paper establishes the development strategy of the company's cost leading and centralized diversified management, and explains the necessity and feasibility of the company's choice strategy by using the SWOT analysis data. Finally, combining the actual logistics situation of the company and the lean logistics knowledge learned by the author, the author designs a number of implementation work for the company in the two aspects of business process development and information development. Through the analysis of the expected effect of the implementation of each project, it can effectively solve a variety of problems in the logistics management of the company, and achieve the improvement of logistics management efficiency. The purpose of reducing the cost of logistics management and optimizing the management system. At the end of the article, it is also explained that the company needs funds in order to ensure the smooth implementation of various optimized projects. At the same time, the idea of combining information system with logistics business, which is implemented in this paper, will provide favorable theoretical support for the development of the company's logistics business in the future.
