R公司螺桿生產(chǎn)線問題優(yōu)化研究

【摘要】:生產(chǎn)線優(yōu)化對于一家制造企業(yè)起著十分重要的作用,是一家制造型企業(yè)的主要運作內(nèi)容。一家好的單位勢必會有良好的生產(chǎn)流程,它對企業(yè)的運營管理費用以及制造成本都有著很好的改善作用,同時也會相應(yīng)提高企業(yè)的產(chǎn)能以及產(chǎn)品質(zhì)量。本文運用生產(chǎn)線優(yōu)化的理論來分析R公司螺桿生產(chǎn)線目前遇到的問題。第一,生產(chǎn)線的現(xiàn)有的產(chǎn)能瓶頸已經(jīng)無法承受目前越來越高的產(chǎn)量以及滿足今后幾年內(nèi)的市場需求,現(xiàn)有的產(chǎn)能已經(jīng)無法滿足公司對該生產(chǎn)線的期望,亟需優(yōu)化和改善。第二,生產(chǎn)線設(shè)備管理問題,在設(shè)備布局和設(shè)備利用率方面生產(chǎn)線都碰到了問題,設(shè)備布局不合理以及設(shè)備停機故障率高導致生產(chǎn)線順利運作受到影響。第三,生產(chǎn)線質(zhì)量低下問題,質(zhì)量一次性通過率和逃逸率兩個質(zhì)量指標表現(xiàn)差,增加了產(chǎn)品返工率和客戶投訴率。本文以螺桿代表產(chǎn)品30HXC250機型在2012年6月碰到的產(chǎn)能、設(shè)備管理以及質(zhì)量問題為例,在產(chǎn)能優(yōu)化方面,結(jié)合未來幾年螺桿機組生產(chǎn)線的產(chǎn)能需求,分析出生產(chǎn)線中目標節(jié)拍時間及相對應(yīng)的瓶頸工位,然后采取了改變某些工位工藝方式等方式來改善瓶頸工位節(jié)拍時間問題,使得螺桿生產(chǎn)線節(jié)拍時間提高了20%左右,能夠滿足2014年的需求。在提高設(shè)備管理方面,從設(shè)備布局和設(shè)備利用率兩方面考慮,通過對設(shè)備重新布局、增加新設(shè)備以及降低設(shè)備故障率來提高設(shè)備管理能力,使得設(shè)備利用率穩(wěn)定保持在98%左右。在提高質(zhì)量方面,我們利用產(chǎn)品質(zhì)量一次性通過率(FPY)和逃逸率(Escape)兩個質(zhì)量關(guān)鍵指標,探究出影響生產(chǎn)線質(zhì)量的關(guān)鍵因素,然后采取具體措施來改善生產(chǎn)線質(zhì)量,使得質(zhì)量一次性通過率提高到98%,逃逸率保持在3%。最后公司管理層在企業(yè)文化以及運作體系方面采取一系列措施如員工培訓以及全面質(zhì)量管理等保障措施和機制保持生產(chǎn)線的持續(xù)改善,確保R公司螺桿生產(chǎn)線不斷取得進步,在市場中繼續(xù)保持強有力的競爭力。
[Abstract]:Production line optimization plays a very important role in a manufacturing enterprise. It is the main operation content of a manufacturing enterprise. A good unit is bound to have a good production process. It has a very good effect on the cost of operation and management and the cost of manufacturing. At the same time, it will also improve the production capacity and product quality. This paper uses the theory of production line optimization to analyze the problems encountered in R company screw production line. First, The existing capacity bottlenecks of the production line can no longer cope with the increasing production capacity and the market demand in the coming years, the existing production capacity is no longer able to meet the company's expectations for the production line, and there is an urgent need for optimization and improvement. Production line equipment management problems, equipment layout and equipment utilization in the production line has encountered problems, equipment layout is unreasonable and equipment shutdown failure rate is high, the smooth operation of the production line is affected. Third, the quality of the production line is low. The quality one-time pass rate and escape rate are poor, which increases product rework rate and customer complaint rate. In this paper, the production capacity, equipment management and quality problems encountered by screw representative product 30HXC250 in June 2012 are taken as an example. In terms of productivity optimization, combined with the production demand of the screw unit production line in the next few years, the target beat time and the corresponding bottleneck position in the production line are analyzed. Then, some technical methods were adopted to improve the throttle time of the bottleneck station, so that the beat time of the screw production line was increased by about 20%, which could meet the demand of 2014. In terms of improving the equipment management, Considering from two aspects of equipment layout and equipment utilization ratio, the equipment management ability can be improved by rearranging the equipment, adding new equipment and reducing the failure rate of the equipment, so that the equipment utilization rate can be kept stable at about 98%. In the aspect of improving the quality, We use the two key quality indexes of product quality pass rate (FPY) and escape rate (Escape) to find out the key factors that affect the quality of the production line, and then take concrete measures to improve the quality of the production line. Finally, the company management take a series of measures in corporate culture and operation system, such as employee training and total quality management and other safeguards and mechanisms. Continuous improvement of production line, To ensure R company screw production line continues to make progress and maintain strong competitiveness in the market.
