【摘要】:近年來,隨著汽車市場的競爭越來越激烈,為了改善自身的盈利能力,各大整車企業(yè)往往采取降低成本的方法來取得更高的利潤。采購在降低成本方面正發(fā)揮著巨大作用。供應(yīng)商選擇是采購管理中的一項重要環(huán)節(jié),所以選擇合適的方法來選擇供應(yīng)商對于整車企業(yè)來說非常關(guān)鍵。本文首先對整車企業(yè)的物料基于Kraljic矩陣進行了分類,并分析了四大類物料(戰(zhàn)略物料、瓶頸物料、杠桿物料和一般物料)的特點、相應(yīng)的采購戰(zhàn)略以及Kraljic矩陣物料分類的方法。其次將供應(yīng)商評估指標(biāo)結(jié)合整車行業(yè)的特點分為能力評估指標(biāo)和項目評估指標(biāo)兩類,并詳細(xì)介紹了運營狀況、質(zhì)量、物流、項目成本等指標(biāo)的概念、計算方法以及評分等級。再次在分析物料特點的基礎(chǔ)上,提出了不同的物料采用不同的供應(yīng)商選擇方法的方案,具體表現(xiàn)為:戰(zhàn)略物料對應(yīng)合意選擇法,瓶頸物料和杠桿物料對應(yīng)權(quán)重選擇法(AHP法),一般物料對應(yīng)成本選擇法(NPV法)。同時進一步對其中的層次分析法的步驟和驗證方法進行了詳細(xì)的描述。最后選取G公司的案例對目前的供應(yīng)商選擇現(xiàn)狀提出了優(yōu)化意見并以溫度傳感器這一瓶頸物料的供應(yīng)商選擇為例對各個供應(yīng)商評估指標(biāo)進行評分,最終運用AHP法求出該項目滿意的供應(yīng)商。本文得到的結(jié)論是整車企業(yè)可以根據(jù)Kraljic矩陣的物料分類的不同,采用相對更有針對性的供應(yīng)商選擇方法可以有效提高整車企業(yè)的供應(yīng)商選擇的效率和可靠性。
[Abstract]:In recent years, with the increasingly fierce competition in the automobile market, in order to improve their profitability. The major automobile enterprises often adopt the method of reducing the cost to obtain higher profits. Procurement is playing a great role in reducing the cost. Supplier selection is an important link in the procurement management. So choosing the appropriate method to select the supplier is very important for the whole vehicle enterprise. Firstly, this paper classifies the material of the whole vehicle enterprise based on Kraljic matrix. The characteristics of four kinds of materials (strategic material, bottleneck material, lever material and general material) are analyzed. The corresponding procurement strategy and Kraljic matrix material classification method. Secondly, the supplier evaluation index combined with the characteristics of the vehicle industry can be divided into two categories: capability evaluation index and project evaluation index. And introduced in detail the operation condition, the quality, the logistics, the project cost and so on index concept, the computation method as well as the score grade. Again in the analysis material characteristic foundation. Put forward different materials with different supplier selection methods, the specific performance is: strategic materials corresponding to the preferred selection method, bottleneck material and leverage material corresponding weight selection method AHP). General material corresponding cost selection method / NPV method). At the same time, the steps and verification methods of AHP are described in detail. Finally, the case of G company is selected to optimize the current status of supplier selection and the bottle of temperature sensor is given. The supplier selection of neck material is used as an example to evaluate each supplier's evaluation index. Finally, the AHP method is used to find out the satisfied suppliers of the project. The conclusion of this paper is that the vehicle enterprises can be classified differently according to the Kraljic matrix. The efficiency and reliability of supplier selection can be effectively improved by adopting more targeted supplier selection methods.
