基于平衡計(jì)分卡的大連LN置業(yè)有限公司績(jī)效考核體系研究

【摘要】:平衡計(jì)分卡作為一種戰(zhàn)略管理工具,它用一套具體清晰的績(jī)效考核體系來(lái)重新詮釋企業(yè)的戰(zhàn)略目標(biāo),目的是為了考察公司戰(zhàn)略目標(biāo)的實(shí)現(xiàn)程度。我國(guó)房地產(chǎn)行業(yè)幾經(jīng)沉浮,目前正由房地產(chǎn)泡沫轉(zhuǎn)向以核心競(jìng)爭(zhēng)力為主導(dǎo)的產(chǎn)業(yè)競(jìng)爭(zhēng)。如何建立實(shí)用性和可操作性相結(jié)合的房地產(chǎn)開發(fā)企業(yè)績(jī)效考核體系是我國(guó)房地產(chǎn)企業(yè)現(xiàn)階段所要解決的重要問(wèn)題,本文以大連LN置業(yè)有限公司為研究對(duì)象,分析該企業(yè)績(jī)效考核存在的問(wèn)題,利用平衡計(jì)分卡理論為其設(shè)計(jì)了一套新的績(jī)效考核體系。本文首先介紹了績(jī)效考核的概念、關(guān)鍵指標(biāo)法等四種績(jī)效考核方法,重點(diǎn)闡述了平衡計(jì)分卡的架構(gòu)、原理以及優(yōu)缺點(diǎn)。其次,對(duì)大連LN置業(yè)有限公司的基本情況、所處環(huán)境、戰(zhàn)略規(guī)劃和績(jī)效考核現(xiàn)狀進(jìn)行介紹,分析公司現(xiàn)行績(jī)效考核存在的問(wèn)題。通過(guò)分析發(fā)現(xiàn)大連LN置業(yè)有限公司存在公司的績(jī)效考核制度未能與企業(yè)發(fā)展戰(zhàn)略相結(jié)合、考核忽視過(guò)程重視結(jié)果、績(jī)效考績(jī)執(zhí)行力不足等問(wèn)題。論文結(jié)合公司績(jī)效考核存在的問(wèn)題,通過(guò)對(duì)公司戰(zhàn)略目標(biāo)分解及戰(zhàn)略地圖繪制的基礎(chǔ)上,設(shè)計(jì)了基于平衡計(jì)分卡的大連LN置業(yè)有限公司的績(jī)效考核體系,該考核體系包括公司層面、以營(yíng)銷部為代表的部門層面、以營(yíng)銷專員為代表的員工層面。通過(guò)專家咨詢法重新選定績(jī)效考核指標(biāo),運(yùn)用層次分析法確定權(quán)重?(jī)效考核的指標(biāo)和權(quán)重確定后,論文明確了考核標(biāo)準(zhǔn)、規(guī)劃了考核流程、提出應(yīng)用考核結(jié)果等方面的建議。最后,為確保提出的大連LN置業(yè)有限公司的績(jī)效考核體系順利實(shí)施,論文提出建立績(jī)效考核團(tuán)隊(duì)、營(yíng)造良好的績(jī)效考核環(huán)境和加強(qiáng)績(jī)效考核培訓(xùn)的保障建議。本文為目標(biāo)企業(yè)建立了一套基于平衡計(jì)分卡理論的全新的績(jī)效考核體系,這有利于提升大連LN置業(yè)有限公司的績(jī)效管理水平,提高該企業(yè)的市場(chǎng)競(jìng)爭(zhēng)能力;同時(shí),挑選的企業(yè)屬于國(guó)有控股的房地產(chǎn)開發(fā)企業(yè),也給類似企業(yè)提高績(jī)效管理水平做出范例,促進(jìn)類似企業(yè)的發(fā)展。
[Abstract]:As a kind of strategic management tool, the balanced Scorecard reinterprets the strategic goal of the enterprise with a set of specific and clear performance appraisal system, in order to investigate the realization degree of the strategic goal of the company, the real estate industry of our country has experienced several ups and downs. At present, it is changing from the real estate bubble to the industrial competition dominated by the core competence. How to set up the performance appraisal system of the real estate development enterprise which combines practicability and maneuverability is an important problem to be solved by the real estate enterprises in our country at the present stage. This paper takes Dalian LN Real Estate Co., Ltd. as the research object, analyzes the problems existing in the performance appraisal of this enterprise, designs a new performance appraisal system for the company by using the balanced Scorecard theory. Firstly, this paper introduces the concept of the performance appraisal. There are four kinds of performance appraisal methods, such as key index method and so on. The structure, principle, advantages and disadvantages of balanced scorecard are expounded. Secondly, the basic situation, environment, strategic planning and current situation of performance appraisal of Dalian LN Real Estate Co., Ltd are introduced. By analyzing the problems existing in the current performance appraisal of the company, it is found that the performance appraisal system of Dalian LN Real Estate Co., Ltd. has not been combined with the development strategy of the enterprise, and the evaluation neglects the process of paying attention to the results. The paper combines the problems of company performance appraisal, based on the decomposition of company strategic objectives and the drawing of strategic map, The performance appraisal system of Dalian LN Real Estate Co., Ltd. based on balanced scorecard is designed. At the employee level represented by marketing specialist, the performance appraisal index is re-selected by expert consultation method, and the weight is determined by AHP. After the index and weight of performance appraisal are determined, the evaluation standard is defined, and the evaluation process is planned. Finally, in order to ensure the successful implementation of the performance appraisal system of Dalian LN Real Estate Co., Ltd, the paper proposes to establish a performance appraisal team. In this paper, a new performance appraisal system based on balanced scorecard theory is established for the target enterprises. This will help to improve the performance management level of Dalian LN Real Estate Co., Ltd. and enhance the market competitiveness of the company. At the same time, the selected enterprises belong to the state-owned holding real estate development enterprises. Also to similar enterprises to improve performance management level to make an example, promote the development of similar enterprises.
