基于互聯(lián)網(wǎng)思維的S軟件公司產(chǎn)品流程優(yōu)化研究

【摘要】:隨著互聯(lián)網(wǎng),大數(shù)據(jù),云計(jì)算等新技術(shù)的快速發(fā)展,以用戶為中心的經(jīng)營模式,徹底改變了傳統(tǒng)企業(yè)"技術(shù)研發(fā)-采購供應(yīng)-生產(chǎn)制造-市場營銷-經(jīng)銷商-用戶"的經(jīng)營模式,已經(jīng)轉(zhuǎn)變?yōu)?用戶+技術(shù)研發(fā)——用戶+采購——用戶+生產(chǎn)——用戶+市場營銷"的經(jīng)營模式。在這種經(jīng)營模式下,用戶越來越多的參與到企業(yè)價(jià)值鏈的各個環(huán)節(jié),傳統(tǒng)的價(jià)值鏈模型在互聯(lián)網(wǎng)技術(shù)和思維的重構(gòu)下,最終變成了以用戶為核心的互聯(lián)網(wǎng)化的"價(jià)值環(huán)"。軟件企業(yè)作為推動傳統(tǒng)制造企業(yè)信息化和數(shù)字化進(jìn)步的重要推手,是傳統(tǒng)企業(yè)互聯(lián)網(wǎng)化的先驅(qū)和引領(lǐng)者,亦是受互聯(lián)網(wǎng)化沖擊最直接的行業(yè)。如何打造具有互聯(lián)網(wǎng)思維的團(tuán)隊(duì)和的環(huán)境是企業(yè)轉(zhuǎn)型的制勝關(guān)鍵。軟件企業(yè)要在戰(zhàn)略層面,業(yè)務(wù)層面和管理層面都要應(yīng)用互聯(lián)網(wǎng)化的思維,快速適時(shí)向互聯(lián)網(wǎng)化轉(zhuǎn)型。S軟件公司為涉密軍工單位提供管理軟件及信息化服務(wù),是軟件國產(chǎn)化政策的直接受益者,但又局限于傳統(tǒng)國有企業(yè)流程效率低下,市場化程度不夠的普遍性問題.S軟件公司作為軍工單位信息化的引領(lǐng)者,不等不靠,通過全面學(xué)習(xí)互聯(lián)網(wǎng)思維,積極主動的去調(diào)整戰(zhàn)略,優(yōu)化流程,為用戶提供高體驗(yàn)的產(chǎn)品。文章重點(diǎn)分析S軟件公司某個產(chǎn)品線的基本情況,并基于價(jià)值環(huán)的理論分析S公司產(chǎn)品整體流程架構(gòu)。通過績效重要性矩陣來確定需要重點(diǎn)優(yōu)化的關(guān)鍵業(yè)務(wù)流程,并對關(guān)鍵業(yè)務(wù)流程進(jìn)行現(xiàn)狀和主要問題情況分析,指出S軟件公司流程優(yōu)化的必要性。S軟件公司引入互聯(lián)網(wǎng)的思維,設(shè)定關(guān)鍵業(yè)務(wù)流程優(yōu)化的目標(biāo),并應(yīng)用用戶思維的原則,快速迭代的原則,簡潔極致的原則提出流程優(yōu)化的方案。本文提出基于互聯(lián)網(wǎng)思維下的產(chǎn)品主流程視圖,以及建立生產(chǎn)任務(wù)項(xiàng)目化管理及以項(xiàng)目為核算中心的項(xiàng)目全周期管理流程方案。并在此基礎(chǔ)上,提出基于用戶思維的銷售管理流程,基于迭代思維的研發(fā)管理流程,基于快速響應(yīng)的售后服務(wù)流程方案,打造S軟件公司建立以用戶為核心,快速迭代響應(yīng)的流程機(jī)制。S軟件公司并在人力資源,組織架構(gòu),崗位職責(zé),項(xiàng)目考核,信息化等方面進(jìn)行配套,固化流程優(yōu)化的效果。S軟件公司通過應(yīng)用互聯(lián)網(wǎng)思維對關(guān)鍵流程進(jìn)行優(yōu)化,在流程運(yùn)轉(zhuǎn)效率,產(chǎn)品利潤率,產(chǎn)品用戶體驗(yàn),組織間協(xié)同上都取得了較顯著的提高。利用互聯(lián)網(wǎng)思維,讓企業(yè)在互聯(lián)網(wǎng)化時(shí)代可以更好的應(yīng)對企業(yè)發(fā)展中的問題。
[Abstract]:With the rapid development of the Internet, big data, cloud computing and other new technologies, the user-centered business model, Has completely changed the traditional enterprise "technology research and development-procurement supply-production manufacturing-marketing-dealer-user" business model, Has been transformed into a business model of "user technology R & D-user procurement-user production-user marketing". Under this business model, users are increasingly involved in all aspects of the enterprise value chain. Under the reconstruction of Internet technology and thinking, the traditional value chain model has finally become the value loop of Internet with user as the core. Software enterprises are the important promoters to promote the informatization and digitization progress of traditional manufacturing enterprises. It is the forerunner and leader of the traditional enterprise Internet, and also the industry most directly affected by the Internet. How to build the team and environment with the Internet thinking is the key to the success of the enterprise transformation. The software enterprise should be in the strategic level. Both the business level and the management level should apply the thinking of the Internet, and the fast and timely transformation of .S software company to the Internet to provide management software and information services for the secret military industrial units is the direct beneficiary of the software localization policy. However, it is limited to the widespread problem of low efficiency and insufficient marketization of traditional state-owned enterprises. S software company, as a leader in the informatization of military industrial units, does not depend on it, but it learns the thinking of the Internet through a comprehensive study. Actively adjust the strategy, optimize the process, and provide users with high experience products. This article focuses on the basic situation of a product line of S Software Company. Based on the theory of value loop, the overall process structure of S Company is analyzed. The key business processes that need to be optimized are determined through the performance importance matrix, and the status quo and main problems of the key business processes are analyzed. The necessity of process optimization in S software company is pointed out. S software company introduces the thinking of Internet, sets the goal of key business process optimization, and applies the principle of user thinking and the principle of quick iteration. This paper presents the view of product main process based on Internet thinking. On the basis of this, the paper puts forward the sales management flow based on user thinking and the R & D management flow based on iterative thinking. Based on the quick response after-sales service process scheme, build S software company to establish a user-centered, quick iterative response process mechanism .S software company in human resources, organizational structure, post responsibilities, project evaluation, The effect of solidifying process optimization. S software company optimizes the key processes through the application of Internet thinking, in terms of process operation efficiency, product profit margin, product user experience, etc. By using the Internet thinking, enterprises can better deal with the problems in the development of enterprises in the era of Internet.
