【摘要】：隨著國民經濟的快速增長,大眾消費水平的提升,人們對汽車產品的需求在不斷發(fā)生變化,致使汽車市場競爭越來越激烈。汽車企業(yè)為了在激烈的競爭中求得生存,而不斷推出新車型或換代車型以適應市場需要。在加速新車型和改進車型推向市場的背后,汽車制造企業(yè)通常要求其零部件供應商能夠在較短的時間,以較低的價格提供合格的零部件。然而在汽車零部件開發(fā)過程中,作為零部件供應商經常會面臨來自上游客戶,下游供應商,甚至來自于行業(yè)內的各種各樣變更需求,因此,汽車零部件企業(yè)通常把強化零部件項目管理和項目變更管理作為有效地提升自身競爭力的手段。項目變更管理是汽車行業(yè)項目管理過程中的一項重要管理活動。在汽車零部件開發(fā)過程中,當客戶需求、法律法規(guī)、開發(fā)流程、設計方案、生產工藝、組織結構、產品質量等發(fā)生變化時,都會導致變更的發(fā)生,并進一步引起項目的進度、預算成本、質量等要素發(fā)生變化,使項目偏離預先設定的目標。因此零部件供應商必須建立有效的項目變更管理系統(tǒng)來快速應對各種變更需求。本文針對項目管理理論、項目變更管理理論以及德爾福公司噴油器開發(fā)過程中的項目變更管理實際案例進行分析,采用理論與實際相結合的方式,取得如下研究結果：分析了項目變更對項目產生的影響。項目變更會對項目進度、運營成本以及項目質量造成影響�；陧椖抗芾黻P鍵要素分析項目變更類型,即項目范圍變更、項目進度變更、項目人力資源變更和項目預算變更。對通用零部件項目變更管理方法進行分析,提出通用零部件項目變更評估與決策路徑。對德爾福項目變更管理流程和項目變更管理工具進行研究,提出項目變更管理主要圍繞三個關鍵操作展開,即變更的評估與決策、變更的實施和變更的記錄。結合德爾福噴油器項目變更案例分析,提出在復雜整車和發(fā)動機項目以及多個項目開發(fā)過程中噴油器項目變更管理方法。
[Abstract]:With the rapid growth of national economy and the improvement of mass consumption, the demand for automobile products is constantly changing, resulting in more and more fierce competition in the automobile market. In order to survive in the fierce competition, automobile enterprises constantly introduce new or replacement models to meet the needs of the market. Behind the acceleration of new and improved models to the market, auto manufacturers often require their component suppliers to provide qualified components at lower prices in a shorter time. However, in the process of auto parts development, as part suppliers often face a variety of changes from upstream customers, downstream suppliers, and even from within the industry, so, Auto parts enterprises usually take strengthening project management and project change management as effective means to enhance their competitiveness. Project change management is an important management activity in the process of automobile industry project management. In the process of auto parts development, when customer demand, laws and regulations, development process, design scheme, production process, organization structure, product quality and so on change, it will lead to the change and further cause the progress of the project. Changes in budget costs, quality, and other factors cause the project to deviate from predetermined goals. Therefore, component suppliers must establish an effective project change management system to quickly respond to various change requirements. This paper analyzes the theory of project management, the theory of project change management and the actual case of project change management in the process of fuel injector development of Delphi Company, and adopts the method of combining theory with practice. The results are as follows: the impact of project change on the project is analyzed. Project changes will have an impact on project schedule, operating costs, and project quality. Analysis of project change types based on key elements of project management, i.e. project scope change, project schedule change, project human resource change and project budget change. This paper analyzes the change management method of common parts project, and puts forward the evaluation and decision path of general parts project change. Based on the research of Delphi project change management process and project change management tools, it is proposed that project change management mainly revolves around three key operations, namely, the evaluation and decision of change, the implementation of change and the record of change. Based on the case study of Delphi fuel injector project change management method is proposed in complex vehicle and engine projects as well as in many projects.
