R公司多功能一體機新產(chǎn)品研發(fā)項目管理體系重構研究

【摘要】:伴隨著三十多年來我國改革開放的逐步深化,中國市場在世界范圍的重要性越來越突出,越來越多的跨國企業(yè)在我國設立分支機構,以爭取更好地占領中國市場。與此同時,國外的先進技術及管理方法也快速地傳入我國,掀起了一股向國外學習的風潮。RIC集團是大型的跨國辦公設備供應商,出于擴大在中國的市場份額的需要,RIC集團于2006年在中國設立了設計中心R公司,同時可以降低開發(fā)成本。RIC集團在設立R公司的同時,向其導入了先進的技術、經(jīng)營理念及管理方法,其中包括IPD開發(fā)方法。但中國有著其特殊國情,市場重心偏低,以中低端產(chǎn)品為主,人們的消費觀和思維習慣與西方國家不盡相同,先進的管理方法引進到中國很多時候需要作出本土化的調(diào)整。R公司成立后,利用直接引進的技術及管理方法取得了初步的成果,但要再上一個臺階則需要深入分析實際情況,提出與R公司面對的中國市場現(xiàn)狀契合度更高的產(chǎn)品開發(fā)管理方法,重構R公司多功能一體機新產(chǎn)品研發(fā)項目管理體系。為了實現(xiàn)該研究目標,本文首先對國內(nèi)外新產(chǎn)品研發(fā)項目管理體系的研究現(xiàn)狀及IPD開發(fā)方法展開綜述;然后描述并分析R公司目前新產(chǎn)品研發(fā)項目管理體系存在的問題,通過R公司新產(chǎn)品研發(fā)項目管理體系與IPD開發(fā)方法的比對,識別其中的差異及剖析問題原因;最后根據(jù)分析結果給出解決方法,重構R公司多功能一體機新產(chǎn)品研發(fā)項目管理體系。通過分析,本文對R公司的新產(chǎn)品研發(fā)項目管理體系作出了一系列的重構,包括組織架構、產(chǎn)品開發(fā)流程、技術研發(fā)管理機制以及績效考核體系,使得R公司更加適應于中國市場。通過本文的研究,給具有相類似情況的企業(yè),在學習先進管理方法的時候,能有較大的借鑒意義,尤其是隨著國家的急速發(fā)展,目前也正經(jīng)歷著快速成長階段的國內(nèi)企業(yè)。它們在這個過程中沒有太多的時間去慢慢摸索,大多通過學習或移植國外的先進管理方法來提升公司的管理水平和提供公司效益,而在學習過程中難免出現(xiàn)一些與本企業(yè)不相適應的的情況,本文的研究對象正是這一類問題,能代表一部分企業(yè)的情況。
[Abstract]:With the gradual deepening of China's reform and opening up over the past 30 years, the importance of the Chinese market in the world is becoming more and more prominent. More and more multinational enterprises have set up branches in China in order to strive for a better occupation of the Chinese market. Foreign advanced technology and management methods have also been introduced to China quickly, which has set off a wave of learning from abroad. RIC Group is a large multinational office equipment supplier. In 2006, the RIC Group set up R Company, a design center, in China for the purpose of expanding its market share in China. At the same time, it can reduce the development cost and introduce advanced technology to R Company while setting up R Company. Business philosophy and management methods, including IPD development methods, but China has its special national conditions, the market center of gravity is low, mainly in the low-end products, people's consumption concept and thinking habits are different from the western countries. After the introduction of advanced management methods to China, many times it is necessary to make a localization adjustment. After the establishment of the company, the use of directly imported technology and management methods has made initial achievements. However, if we want to go to a higher level, we need to analyze the actual situation in depth. This paper puts forward a new product development management method, which is more consistent with R company's current market situation in China, and reconstructs R & D project management system of multi-function integrated machine, in order to realize the research goal, This paper first summarizes the research status and IPD development methods of R & D project management system at home and abroad, and then describes and analyzes the problems existing in R & D project management system. Through the comparison between R & D project management system and IPD development methods, the differences and causes of the problems are identified, and the solutions are given according to the analysis results. This paper reconstructs R & D project management system of R Company, including organization structure, product development process, Technology R & D management mechanism and performance appraisal system make R Company more suitable for Chinese market. Through the research of this paper, it can be used for reference when learning advanced management methods to enterprises with similar situation. Especially with the rapid development of the country, domestic enterprises are also experiencing a rapid growth stage. They do not have much time to explore slowly in the process. Most of them learn or transplant foreign advanced management methods to improve the management level of the company and provide company benefits, but in the process of learning, there are some situations that are not suitable for the enterprise. The research object of this paper is precisely this kind of problem. Can represent part of the business situation.
