中國移動營業(yè)廳渠道連鎖化經(jīng)營模式研究

【摘要】:連鎖經(jīng)營作為一種現(xiàn)代化的零售業(yè)經(jīng)營管理模式,實踐已經(jīng)證明了其具有較多的優(yōu)勢。中國移動脫胎于國家機關,營業(yè)廳渠道一直定位于客戶服務渠道,全國的2.4萬個網(wǎng)點是完全劃分到各區(qū)縣公司,進行屬地化的分散的管理,各網(wǎng)點之間在產(chǎn)品管理、Ⅵ布局、促銷管理、物流管理、信息系統(tǒng)等方面未能進行有效整合,未能發(fā)揮規(guī)模效應。本文主要研究的內(nèi)容就是連鎖化經(jīng)營的理論和方法,結合中國移動的企業(yè)實際情況,經(jīng)過創(chuàng)新性的優(yōu)化和完善,在實體營業(yè)廳運營管理中進行實際的應用和實施,以達到營業(yè)廳渠道統(tǒng)一管理,連鎖經(jīng)營,實現(xiàn)營業(yè)廳渠道的低成本高效運營。 本文主要做了三大部分的研究: 一是本文收集了近年來關于連鎖經(jīng)營的相關文獻和著作,梳理了眾多學者的研究成果和研究重點,整理出了連鎖經(jīng)營的主要定義、特征、分類,分析了連鎖經(jīng)營的優(yōu)勢和風險。 二是對美國、日本和中國三個國家連鎖經(jīng)營的發(fā)展情況進行了研究和分析,梳理出國際上連鎖經(jīng)營發(fā)達國家的發(fā)展現(xiàn)狀和特點,并對沃爾瑪、7-11作為典型案例進行了深入分析,為后文研究奠定案例基礎。同時還對中國移動的企業(yè)當前的現(xiàn)狀、整體渠道現(xiàn)狀,以及營業(yè)廳現(xiàn)狀和問題進行了描述和分析。 三是在以上分析的基礎上,結合中國移動實際情況,提出了區(qū)別于傳統(tǒng)連鎖經(jīng)營的“六統(tǒng)一”模型,分別為“統(tǒng)一選址開店”、“統(tǒng)一品牌形象”、“統(tǒng)一產(chǎn)品促銷”、“統(tǒng)一采購配送”、“統(tǒng)一服務標準”和“統(tǒng)一信息系統(tǒng)”,并提出了完整的營業(yè)廳渠道連鎖經(jīng)營實施方案和建議。
