特鋼生產(chǎn)線搬遷拆除項(xiàng)目進(jìn)度計(jì)劃與控制研究

【摘要】:首鋼地處首都北京,隨著北京的現(xiàn)代化發(fā)展、居民對生活質(zhì)量要求的進(jìn)一步提高以及為了首鋼調(diào)整產(chǎn)業(yè)結(jié)構(gòu)及擴(kuò)大生產(chǎn)規(guī)模的需要,2005年國家發(fā)改委正式批準(zhǔn)了首鋼搬遷的項(xiàng)目,在河北唐山曹妃甸建設(shè)一個新的首鋼產(chǎn)業(yè)基地——首鋼京唐公司。首鋼冷軋鍍鋅薄板廠特鋼生產(chǎn)線為首鋼總公司下屬生產(chǎn)廠,根據(jù)首鋼生產(chǎn)基地的重心轉(zhuǎn)移,按照總公司的指示進(jìn)行搬遷,將生產(chǎn)線由北京石景山區(qū)搬遷至首鋼京唐公司廠內(nèi)。原生產(chǎn)線的設(shè)備進(jìn)行修理,裝配和改進(jìn)后轉(zhuǎn)移至京唐公司廠內(nèi)我廠新址進(jìn)行安裝調(diào)試,確保生產(chǎn)線的穩(wěn)定運(yùn)轉(zhuǎn)。項(xiàng)目管理是一門新興的管理學(xué)理論,在管理學(xué)的理論基礎(chǔ)上結(jié)合了現(xiàn)代化工程技術(shù)。為了保證項(xiàng)目按時順利的實(shí)施與完成,各個領(lǐng)域都注重了項(xiàng)目管理的應(yīng)用,從而使得項(xiàng)目管理得到了迅速的發(fā)展。此外,項(xiàng)目管理理論為各類項(xiàng)目組織管理提供了理論工具,使得各種項(xiàng)目在管理上日益系統(tǒng)化、科學(xué)化,已成為提高項(xiàng)目經(jīng)濟(jì)效益,保證項(xiàng)目按時順利完成的一種有效途徑。項(xiàng)目進(jìn)度計(jì)劃與控制在整個項(xiàng)目的全過程中都有其應(yīng)用,很大程度上影響了項(xiàng)目的成敗。本文以項(xiàng)目管理相關(guān)知識為基礎(chǔ),以首鋼冷軋鍍鋅薄板廠特鋼生產(chǎn)線搬遷過程中的拆除項(xiàng)目為案例,論述了項(xiàng)目進(jìn)度計(jì)劃與控制的基礎(chǔ)理論、實(shí)施過程以及應(yīng)用方法在此拆除項(xiàng)目中的應(yīng)用。本文首先介紹了項(xiàng)目的籌備工作,通過合理而有效的項(xiàng)目組織結(jié)構(gòu)的建立,明確崗位的主要責(zé)任內(nèi)容并且協(xié)調(diào)各崗位的管理。然后詳細(xì)的對本拆遷項(xiàng)目的WBS工作分解、進(jìn)度計(jì)劃的制定和進(jìn)度控制的具體內(nèi)容進(jìn)行討論。針對該項(xiàng)目進(jìn)度計(jì)劃制定過程中存在的關(guān)鍵環(huán)節(jié)進(jìn)行了詳細(xì)的分析并制定了相對應(yīng)的解決對策,以保持項(xiàng)目工期按時順利的完成。
[Abstract]:Shougang is located in the capital city of Beijing. With the development of Beijing's modernization, residents' requirements for the quality of life have been further improved and the need for Shougang to adjust its industrial structure and expand its production scale, In 2005, the National Development and Reform Commission formally approved the relocation project of Shougang, and set up a new industrial base of Shougang Jingtang Company in Caofeidian, Tangshan, Hebei Province. The special steel production line of Shougang Cold rolled galvanized sheet Plant is a subsidiary of Shougang Iron and Steel Corporation. According to the center of gravity of Shougang's production base, the production line is relocated from Beijing Shijingshan District to Jingtang Company of Shougang according to the direction of the head office. The equipment of the original production line is repaired, assembled and improved, then transferred to the new site of Jingtang Company to install and debug the equipment to ensure the stable operation of the production line. Project management is a new management theory, which combines modern engineering technology on the basis of management theory. In order to ensure the implementation and completion of the project on time and smoothly, all fields pay attention to the application of project management, which makes the project management rapid development. In addition, the theory of project management provides a theoretical tool for the organization and management of various projects, which makes the management of various projects increasingly systematic and scientific. It has become an effective way to improve the economic benefits of the project and ensure the smooth completion of the project on time. Project schedule planning and control has its application in the whole process of the project, which greatly affects the success or failure of the project. Based on the relevant knowledge of project management and taking the demolition project of special steel production line of Shougang Cold rolled galvanized sheet Plant as an example, this paper discusses the basic theory of project schedule planning and control. Implementation process and application method in this demolition project. This paper first introduces the preparation of the project, through the establishment of a reasonable and effective project organization structure, clear the main responsibilities of the post and coordinate the management of each post. Then the WBS work breakdown, schedule planning and schedule control of the relocation project are discussed in detail. In this paper, the key links in the process of making the project schedule are analyzed in detail and the corresponding solutions are worked out in order to ensure the completion of the project on time and smoothly.
