【摘要】：隨著汽車產(chǎn)業(yè)的發(fā)展,一定程度也帶動了其他產(chǎn)業(yè)的發(fā)展,汽車的普及程度和技術水平已成為一個國家或地區(qū)現(xiàn)代化程度的標志。傳統(tǒng)的研發(fā)項目管理的模式已不適用于當前的零部件產(chǎn)業(yè)形勢,因此,如何幫助汽車零部件企業(yè)快速響應市場需求,成為汽車零部件企業(yè)必須解決的問題。本文主要按照理論和實際相結合的思路,從項目管理的基本概念入手,以株洲公司易力達機電有限公司電動助力轉(zhuǎn)向(EPS)研發(fā)項目為背景,分析了其新產(chǎn)品研發(fā)項目管理存在的問題,然后應用現(xiàn)代項目管理的工具與技術來有針對性地提出了公司改進產(chǎn)品研發(fā)項目管理的一系列措施。主要的研究內(nèi)容如下:(1)本文對公司研發(fā)項目管理中存在的問題進行系統(tǒng)分析,原因歸納為三個方面:產(chǎn)品過程質(zhì)量管理能力欠缺;產(chǎn)品創(chuàng)新管理少,利潤率較低;產(chǎn)品沒有進行創(chuàng)新前端管理,缺乏競爭特色產(chǎn)品性能只能基本滿足需求。(2)本文按照項目管理的核心理論,通過創(chuàng)新性管理幾大要素對株洲易力達的管理過程進行全面的梳理,其中涵蓋了企業(yè)創(chuàng)新問題診斷,創(chuàng)新戰(zhàn)略管理,產(chǎn)品前端管理,創(chuàng)新項目管理,創(chuàng)新流程管理等幾個方面,提出了一系列適合新產(chǎn)品研發(fā)項目的具體改進措施:創(chuàng)新前端管理通過需求分析,梳理產(chǎn)品構件,滿足客戶的差異化需求;創(chuàng)新項目管理通過創(chuàng)新性技術開發(fā),加強項目的監(jiān)督及風險管理;創(chuàng)新流程管理通過產(chǎn)品數(shù)據(jù)管理(PDM系統(tǒng))達到流程優(yōu)化的目的。(3)本文通過對公司新產(chǎn)品研發(fā)項目管理應用的研究,產(chǎn)品研發(fā)過程管理改善作用非常明顯,對產(chǎn)品的研發(fā)周期,產(chǎn)品成本,團隊管理等都有不同程度的提高。整理出了一套適合公司或者是同類型企業(yè)的行之有效的操作流程和相應措施,為我國同類企業(yè)提供了成功借鑒的經(jīng)驗和參考,期望本文的研究內(nèi)容能夠得到一些對項目管理有用的實用性成果。
[Abstract]:With the development of automobile industry, the development of other industries has been promoted to a certain extent. The popularity and technical level of automobile has become the symbol of modernization degree of a country or region. The traditional mode of R & D project management is no longer suitable for the current situation of parts industry. Therefore, how to help auto parts enterprises to respond to market demand quickly becomes a problem that must be solved by auto parts enterprises. According to the idea of combining theory with practice, this paper starts with the basic concept of project management, and takes the electric power of Zhuzhou company Yilida electromechanical co., Ltd to turn to (EPS) research and development project as the background. This paper analyzes the problems existing in the project management of new product R & D, and then puts forward a series of measures to improve the project management of product R & D by using the tools and techniques of modern project management. The main research contents are as follows: (1) this paper systematically analyzes the problems existing in the R & D project management of the company, the reasons are summarized as follows: the ability of product process quality management is deficient, the product innovation management is less, the profit rate is low; The product does not carry on the innovation front end management, lacks the competition characteristic product performance to be able to satisfy the demand basically. (2) this article according to the project management core theory, Through the innovative management of several elements of Zhuzhou Yilida management process, which covers the diagnosis of enterprise innovation problems, innovation strategy management, product front-end management, innovation project management, innovation process management, and so on. Put forward a series of specific improvement measures suitable for new product R & D projects: innovative front-end management through demand analysis, combing product components to meet the needs of customers; Innovative project management through innovative technology development, strengthen project supervision and risk management; Innovation process management achieves the purpose of process optimization through product data management (PDM system). (3) through the research on the application of new product R & D project management, the improvement of product development process management is very obvious. Product R & D cycle, product cost, team management and so on have varying degrees of improvement. A set of effective operation flow and corresponding measures suitable for the company or the same type of enterprise are sorted out, which provides the successful experience and reference for the similar enterprises in our country. It is expected that the research content of this paper can get some useful practical results for project management.
