X公司采購管理策略探討

【摘要】:中國汽車零配件行業(yè)在過去10多年間發(fā)展迅猛,國外汽車零配件巨頭悉數(shù)進(jìn)入中國,本土的汽車零配件企業(yè)也成長迅速。然而,最近幾年,中國汽車行業(yè)整體增速開始放緩,,行業(yè)內(nèi)競爭越來越激烈,許多企業(yè)將利潤增長點(diǎn)由傳統(tǒng)的生產(chǎn)和銷售部門轉(zhuǎn)移到采購部門。本文正是在這個(gè)背景下來討論X公司采購管理策略的,希望在采購策略討論的過程中,總結(jié)和積累一些經(jīng)驗(yàn),為公司降低目前的采購成本提供參考。 本文首先回顧了中國汽車行業(yè)的發(fā)展歷史,接下來介紹了X公司的中國公司發(fā)展歷史及目前情況,并討論了當(dāng)前X公司在中國市場上面臨的挑戰(zhàn),探討研究此課題理論和實(shí)踐意義。本文從以下幾個(gè)方面著手,對X公司采購管理策略進(jìn)行探討: (1)介紹X公司的采購架構(gòu)、采購現(xiàn)狀、采購流程、供應(yīng)商情況及采購部門當(dāng)前面臨的挑戰(zhàn)。 (2)分析X公司的采購成本,并找出了采購件物流費(fèi)用高、倉儲(chǔ)量高及供應(yīng)商及時(shí)交貨率低的原因。 (3)對公司當(dāng)前的采購策略作分析,優(yōu)化原采購條款,借鑒行業(yè)方面的相關(guān)理論和相關(guān)經(jīng)驗(yàn),引入第三方物流管理,并對采購件運(yùn)輸模式作優(yōu)化。 (4)對困擾X公司多年的庫存問題進(jìn)行探討,利用ABC分類方法和汽車行業(yè)內(nèi)應(yīng)用的XYZ分類方法,對采購零件進(jìn)行了重新分類,根據(jù)不同類別設(shè)置不同的庫存量。在庫存管理方面,導(dǎo)入VMI庫存管理方法,以及經(jīng)濟(jì)批量訂貨等方法來管理庫存。 (5)對全文做總結(jié),總結(jié)了采購策略優(yōu)化后公司所取得的成績,并對采購策略優(yōu)化作了近一步拓展。 本文圍繞著如何改善X公司的采購管理策略,借鑒行業(yè)的相關(guān)理論和行業(yè)的相關(guān)經(jīng)驗(yàn),找出一些切實(shí)可行的方法,不僅降低X公司采購物流費(fèi)用,而且為行業(yè)內(nèi)其它企業(yè)的采購管理提供借鑒。
[Abstract]:China's auto parts industry has developed rapidly in the past 10 years. Foreign auto parts giants have all entered China, and domestic auto parts enterprises are also growing rapidly. In recent years, however, the overall growth rate of China's auto industry has begun to slow, competition in the industry has become increasingly fierce, and many companies have shifted profit growth from traditional production and sales units to procurement. It is under this background that this paper discusses the purchasing management strategy of X Company, hoping to sum up and accumulate some experience in the process of purchasing strategy discussion, and to provide reference for the company to reduce the current purchasing cost. This paper first reviews the development history of Chinese automobile industry, then introduces the development history and current situation of X Company in China, and discusses the challenges faced by X Company in the Chinese market. This paper discusses the theoretical and practical significance of studying this subject. This paper discusses the procurement management strategy of X Company from the following aspects: (1) introduce the procurement structure, procurement status, procurement process of X Company, Supplier situation and current challenges faced by purchasing department. (2) analyze X Company's purchasing cost, and find out the high cost of purchasing part logistics, The reasons for the high warehousing volume and the low timely delivery rate of suppliers. (3) analyze the current purchasing strategy of the company, optimize the original purchasing terms, draw lessons from relevant theories and experiences of the industry, and introduce the third party logistics management. And optimize the transportation mode of purchasing parts. (4) discuss the inventory problem that has troubled X Company for many years, and use ABC classification method and XYZ classification method used in automobile industry to reclassify the purchased parts. Set different inventory levels for different categories. In inventory management, the introduction of VMI inventory management methods, as well as economic bulk orders to manage inventory. (5) summarize the full text, summed up the procurement strategy after the optimization of the company's achievements, Furthermore, the optimization of purchasing strategy is further expanded. This article revolves around how to improve X company's purchasing management strategy, draws lessons from the industry correlation theory and the industry correlation experience, finds out some feasible methods, not only reduces X company purchase logistics expense, And for other enterprises in the industry procurement management to provide reference.
