【摘要】:本文的研究旨在針對(duì)性的提出一種對(duì)具體企業(yè)來(lái)講具有可操作性,可系統(tǒng)性的流程再造的技術(shù)。目前很多學(xué)者對(duì)業(yè)務(wù)流程再造非常熱衷,并對(duì)其進(jìn)行了大量研究。但是大量的研究都是從理論層次出發(fā),從管理的角度入手,從基本原則入手,對(duì)具體改造及實(shí)施過(guò)程沒(méi)有詳細(xì)具體步驟的介紹;蛘咧苯右跃唧w流程為核心進(jìn)行研究,對(duì)選擇待改進(jìn)流程的過(guò)程缺乏系統(tǒng)描述。因而,筆者在本論文中研討一種可以系統(tǒng)性地進(jìn)行流程再造的方法,并且實(shí)現(xiàn)業(yè)務(wù)的調(diào)研、流程的描述、選擇至再設(shè)計(jì)最后進(jìn)行仿真模擬的全過(guò)程。本文將實(shí)習(xí)經(jīng)驗(yàn)與管理理論結(jié)合起來(lái),并讀閱大量文獻(xiàn)資料,在理解企業(yè)價(jià)值鏈理念與流程的再造基礎(chǔ)之上,建立從價(jià)值鏈分析的角度進(jìn)行業(yè)務(wù)流程再造的分析步驟,并且實(shí)際結(jié)合企業(yè)現(xiàn)行生產(chǎn)管理的活動(dòng)進(jìn)行應(yīng)用分析,本文研究?jī)?nèi)容主要包含以下幾方面:(1)業(yè)務(wù)流程描述,詳細(xì)闡述業(yè)務(wù)活動(dòng)的整個(gè)調(diào)查研究和流程圖繪制的全部過(guò)程,提出關(guān)于內(nèi)部?jī)r(jià)值進(jìn)行轉(zhuǎn)移的價(jià)值鏈識(shí)別方法。(2)業(yè)務(wù)流程分析和識(shí)別,通過(guò)對(duì)業(yè)務(wù)流程的目標(biāo)價(jià)值進(jìn)行分解,了解各作業(yè)的目標(biāo)貢獻(xiàn)度的基礎(chǔ)上,提出把業(yè)務(wù)流程的潛在未得到發(fā)揮的增值能力,與再造難度的評(píng)價(jià)形成二維坐標(biāo),并據(jù)此二維圖中散點(diǎn)的象限分布來(lái)選擇進(jìn)行再造的重點(diǎn)業(yè)務(wù)流程。(3)業(yè)務(wù)流程設(shè)計(jì),介紹業(yè)務(wù)流程設(shè)計(jì)的過(guò)程,并且審度是否可以通過(guò)價(jià)值鏈結(jié)構(gòu)的調(diào)整使得流程改進(jìn)得到可能,最終根據(jù)企業(yè)現(xiàn)狀的價(jià)值鏈判別業(yè)務(wù)流程再造的應(yīng)用方式是徹底性再造或是對(duì)流程進(jìn)行重構(gòu)設(shè)計(jì)。(4)再造后的流程仿真,本文利用提出的方法對(duì)海灣電子公司生產(chǎn)流程進(jìn)行了應(yīng)用研究,并應(yīng)用witness仿真對(duì)再造后的流程進(jìn)行模擬,進(jìn)行業(yè)務(wù)流程最后的檢驗(yàn)。
[Abstract]:The purpose of this paper is to put forward a feasible and systematic process reengineering technology for specific enterprises. At present, many scholars are very keen on business process reengineering (BPR), and have done a lot of research on BPR. However, a large number of studies are from the theoretical level, from the perspective of management, from the basic principles, the specific transformation and implementation process has not been introduced in detail. Or the specific process as the core of the study, the selection of the process to be improved lack of systematic description. Therefore, in this paper, the author discusses a method that can systematically carry out process reengineering, and realizes the whole process of business investigation, process description, and simulation until the end of redesign. This paper combines the practice experience with the management theory, and reads a lot of literature and materials. On the basis of understanding the enterprise value chain concept and process reengineering, the paper establishes the analytical steps of business process reengineering from the perspective of value chain analysis. And the actual application analysis combined with the current production management activities, this paper mainly includes the following aspects: (1) business process description, detailed description of the entire business activities investigation and flow chart drawing all the process, A value chain identification method for internal value transfer is proposed. (2) Business process analysis and identification, through the decomposition of the target value of the business process, understand the target contribution of each operation. It is proposed that the potential undeveloped value-added capability of business processes be formed into two-dimensional coordinates with the evaluation of the difficulty of reengineering, and according to the quadrant distribution of scattered points in the two-dimensional diagrams, the key business processes for reengineering are selected. (3) Business process design. Introduces the process of business process design and examines whether process improvement can be made possible through the adjustment of the value chain structure, Finally, according to the current value chain of the enterprise, the application of business process reengineering is thorough reengineering or process reengineering design. (4) process simulation after reengineering. In this paper, the application of the proposed method to the production process of Gulf Electronics Company is studied, and the witness simulation is used to simulate the reconstructed process, and the final test of the business process is carried out.
