一汽—大眾汽車有限公司零部件采購體系優(yōu)化策略研究

【摘要】:一汽大眾汽車有限公司成立于1991年,是中國改革開放以來,第一個按照規(guī)模制造起步的現(xiàn)代化整車制造企業(yè)。作為第一批大型合資企業(yè),其二十年的發(fā)展歷史,經歷了中國汽車市場由閉門造車的落后狀態(tài),到逐步引入技術與資本,借力發(fā)展自主汽車產業(yè)的過程。一汽大眾也由成立之初只有一款車,年銷售幾千輛,發(fā)展到現(xiàn)在兩個品牌三十余款車型,年銷售一百五十萬輛,產值超千億的行業(yè)領先企業(yè)。企業(yè)的發(fā)展,除了國家扶持,,社會經濟發(fā)展的外部因素,與自身的體系能力構建是分不開的,其中零部件采購體系的變革發(fā)展起到了關鍵作用。 2011年前,一汽大眾零部件采購體系大概經歷了四個階段,建立期,成長期,發(fā)展期以及跨越期,每個階段都與企業(yè)狀態(tài)、產品與市場的發(fā)展、政策環(huán)境等因素相關,并且根據產量與規(guī)模,以及環(huán)境改變而不斷演進變化中。目前,一汽大眾零部件采購體系正面對新的挑戰(zhàn),‘三地四廠’的戰(zhàn)略實施,以及在2018年實現(xiàn)產銷超越200萬輛的目標,這需要零部件采購體系繼續(xù)變革。 從2011年開始,第五個階段也就是面向未來的零部件采購體系開始構建,其中‘三地四廠’的生產方式,滿足銷量快速增長的要求,以及保證質量與效率的前提下降低采購成本是主要問題。采購體系通過組織機構的調整;采購流程優(yōu)化及信息系統(tǒng)的構建;供應商能力提升等優(yōu)化方案來解決這些問題。 通過兩年多的實踐,新的零部件采購體系適應了企業(yè)快速發(fā)展的需要。零部件采購成本得以降低;項目進度得到保證,效率得以提升,車型的開發(fā)周期大幅縮短;供應商綜合能力也得到提升。 汽車工業(yè)是典型的知識、資本及勞動力密集的國民經濟支柱產業(yè)。宏觀上說,其體量大,供應鏈長、分布廣泛,直接涉及眾多行業(yè),汽車產業(yè)政策的制定影響宏觀調控,并反映宏觀經濟形勢;微觀上說,很多管理理論來源于汽車行業(yè),并作用于汽車行業(yè)。汽車零部件采購作為供應鏈管理的一個重要組成,涵蓋供應鏈管理的眾多要素。零部件采購體系的優(yōu)化提升,對提高企業(yè)競爭力,保證企業(yè)健康發(fā)展方面具有重要意義。 本文通過將一汽大眾汽車有限公司作為案例進行分析研究,結合中德雙方供應鏈管理方面的經驗,對零部件采購未來發(fā)展策略進行展望,幫助企業(yè)優(yōu)化零部件采購管理手段,提高管理效率;
[Abstract]:FAW Volkswagen Automobile Co., Ltd. was founded in 1991, is the first modern automobile manufacturing enterprise to start manufacturing according to the scale of China since the reform and opening up. As the first batch of large-scale joint ventures, the development history of twenty years has experienced the process of Chinese automobile market from the backward state of closed door to the gradual introduction of technology and capital, and the development of independent automobile industry. FAW Volkswagen has also grown from just one car at the beginning of its founding, with annual sales of several thousand vehicles, to more than 30 models sold by two brands, with annual sales of 1.5 million vehicles, and an industry leader with an output value of more than 100 billion units. The development of enterprises, in addition to the support of the state, the external factors of social and economic development are inseparable from the construction of their own system capacity, in which the reform and development of the procurement system of parts and components played a key role. FAW Volkswagen parts procurement system has probably gone through four stages: establishment, growth, development and leapfrogging. Each stage is related to the state of the enterprise, the development of the product and market, the policy environment, and so on. And evolving according to output and scale, as well as environmental change. At present, FAW Volkswagen parts purchasing system is facing new challenges: the strategic implementation of "three places and four factories" and the target of producing and selling more than 2 million vehicles by 2018, which needs to continue to transform the procurement system of parts and components. Starting in 2011, the fifth stage, the future-oriented procurement system of parts and components, began to be constructed, in which the production mode of 'three places and four factories' met the requirement of rapid growth in sales volume. And ensure the quality and efficiency of the premise of reducing procurement costs is the main problem. The procurement system solves these problems through organizational adjustment, procurement process optimization and information system construction, supplier capability upgrading and other optimization programs. Through more than two years of practice, the new parts purchasing system meets the needs of rapid development of enterprises. The cost of purchasing parts and components is reduced, the project schedule is guaranteed, the efficiency is improved, the development cycle of the vehicle is greatly shortened, and the comprehensive ability of the supplier is also improved. Automobile industry is a typical knowledge, capital and labor-intensive pillar industry of the national economy. Macroscopically, it has a large volume, a long supply chain and a wide distribution, which directly involves many industries. The formulation of automobile industry policies affects the macro-control and reflects the macroeconomic situation. Microscopically, many management theories come from the automobile industry. And the role of the auto industry. As an important component of supply chain management, auto parts procurement covers many elements of supply chain management. The optimization and promotion of parts purchasing system is of great significance in improving the competitiveness of enterprises and ensuring the healthy development of enterprises. In this paper, FAW Volkswagen Co., Ltd. is taken as a case study, combined with the experience of supply chain management between China and Germany, the future development strategy of parts procurement is prospected to help enterprises optimize the means of parts procurement management.
