T公司原輔材料戰(zhàn)略采購研究

【摘要】:21世紀初,我國鋼鐵行業(yè)高速發(fā)展,高額的利潤帶來了企業(yè)規(guī)模的快速擴張,導(dǎo)致了產(chǎn)能的過剩,尤其是金融危機以來,鋼鐵企業(yè)的經(jīng)營情況進入了寒冬,并將持續(xù)相當長的時間。在鋼鐵行業(yè)產(chǎn)能過剩的大背景下,本文查閱了大量的文獻資料,對戰(zhàn)略采購、供應(yīng)鏈管理的相關(guān)理論進行了系統(tǒng)的研究,明確了戰(zhàn)略采購的涵義,論述了戰(zhàn)略采購的重要性與管理要點,尤其是對設(shè)計供應(yīng)商群體結(jié)構(gòu)、發(fā)展長期供應(yīng)商關(guān)系、自制與外包決策、采購整合這四種采購策略的應(yīng)用進行了研究。 盡管企業(yè)界和學(xué)術(shù)界對戰(zhàn)略采購的定義尚不能達成一致,但是不可否認戰(zhàn)略采購是采購的發(fā)展方向,戰(zhàn)略采購是公司發(fā)展戰(zhàn)略的一部分,必將給企業(yè)帶來新的活力,,應(yīng)當引起企業(yè)高層領(lǐng)導(dǎo)的高度重視。 T公司是國際知名、國內(nèi)最大的無縫鋼管制造商,是TT公司的核心子公司。本文以T公司原輔材料的采購為研究對象,圍繞公司的發(fā)展戰(zhàn)略,首先分析了原輔材料的采購現(xiàn)狀,然后對原輔材料的物資屬性進行了分析,運用了供應(yīng)定位模型,提出了物資消耗與產(chǎn)量模型,在此基礎(chǔ)上,從設(shè)計供應(yīng)商群體結(jié)構(gòu)、整體承包采購、發(fā)展長期合作交易關(guān)系與采購整合四個方面提出了T公司公司的戰(zhàn)略采購策略。最后,從采購關(guān)鍵指標設(shè)計、信息系統(tǒng)支持、組織結(jié)構(gòu)調(diào)整三個層面對如何支持戰(zhàn)略采購進行了論述,提出了具體方案。
[Abstract]:At the beginning of the 21st century, China's iron and steel industry developed at a high speed, and the high profits brought about the rapid expansion of the scale of enterprises, resulting in overcapacity. Especially since the financial crisis, the operation of iron and steel enterprises has entered a cold winter. And will last for quite a long time. Under the background of overcapacity in iron and steel industry, this paper reviews a lot of literature, studies the related theories of strategic procurement and supply chain management, and clarifies the meaning of strategic procurement. This paper discusses the importance and management of strategic procurement, especially the application of four procurement strategies, namely, designing supplier group structure, developing long-term supplier relationship, self-making and outsourcing decision, and purchasing integration. Although there is no agreement on the definition of strategic procurement in the business and academic circles, it is undeniable that strategic procurement is the development direction of procurement, and strategic procurement is a part of the company's development strategy, which will bring new vitality to the enterprise. T is the largest seamless steel pipe manufacturer in China and the core subsidiary of TT Company. In this paper, the procurement of raw and auxiliary materials in T Company is taken as the research object. According to the development strategy of the company, the procurement status of raw and auxiliary materials is first analyzed, and then the material properties of raw and auxiliary materials are analyzed, and the supply positioning model is used. Based on the model of material consumption and output, this paper puts forward the strategic purchasing strategy of T Company from four aspects: designing supplier group structure, overall contracting purchasing, developing long-term cooperative transaction relationship and purchasing integration. Finally, this paper discusses how to support strategic procurement from three aspects: the design of purchasing key index, the support of information system, and the adjustment of organizational structure.
