GN公司在新能源環(huán)境下的戰(zhàn)略管理研究

【摘要】:隨著國(guó)內(nèi)能源問(wèn)題的日益突出,“節(jié)能環(huán)!币呀(jīng)成為了關(guān)系國(guó)民經(jīng)濟(jì)的長(zhǎng)遠(yuǎn)發(fā)展的重要議題。國(guó)家于近年來(lái)相繼出臺(tái)各項(xiàng)政策以促進(jìn)節(jié)能減排事業(yè)和服務(wù)領(lǐng)域的發(fā)展,節(jié)能服務(wù)企業(yè)開(kāi)始大量涌現(xiàn)并迅速成長(zhǎng),但卻面臨著各種瓶頸和障礙,因此有必要對(duì)國(guó)內(nèi)成功運(yùn)營(yíng)的企業(yè)案例進(jìn)行分析,提出一套適合于當(dāng)前能源環(huán)境下的節(jié)能服務(wù)企業(yè)戰(zhàn)略模式。 GN公司為一家以能源服務(wù)為宗旨的節(jié)能服務(wù)公司,作為一個(gè)新興產(chǎn)業(yè),GN公司在快速發(fā)展的同時(shí)也面臨著一些瓶頸:比如商業(yè)模式不穩(wěn)定、市場(chǎng)方向局限等。本文通過(guò)對(duì)GN公司的業(yè)務(wù)組合、資源配置、競(jìng)爭(zhēng)優(yōu)勢(shì)等進(jìn)行分析,確認(rèn)了GN公司戰(zhàn)略管理的關(guān)鍵戰(zhàn)略要素;利用PEST分析法對(duì)GN公司的外部環(huán)境進(jìn)行分析,指出了當(dāng)前GN公司正處于國(guó)內(nèi)政策鼓勵(lì),市場(chǎng)需求空間巨大、技術(shù)成熟的大好機(jī)遇下,同時(shí)面臨了國(guó)外企業(yè)進(jìn)入該領(lǐng)域的挑戰(zhàn);通過(guò)對(duì)國(guó)內(nèi)外同類(lèi)企業(yè)的比較和探討,競(jìng)爭(zhēng)態(tài)勢(shì)矩陣CPM對(duì)競(jìng)爭(zhēng)對(duì)手的特點(diǎn)進(jìn)行總結(jié)和分析;得出GN公司相較于競(jìng)爭(zhēng)對(duì)手而言,獨(dú)特的運(yùn)營(yíng)機(jī)制和先天的二次能源價(jià)格是其最大的優(yōu)勢(shì),但核心競(jìng)爭(zhēng)力的缺乏和市場(chǎng)的局限性仍舊是其劣勢(shì)之所在;本文還利用了IFE內(nèi)部因素評(píng)價(jià)法對(duì)GN公司的內(nèi)部結(jié)構(gòu)及管理模式等進(jìn)行了一系列評(píng)價(jià),對(duì)GN公司的整體運(yùn)營(yíng)持肯定態(tài)度;本文利用BCG波士頓矩陣對(duì)GN公司的業(yè)務(wù)組合進(jìn)行了詳盡的分析,將各業(yè)務(wù)內(nèi)容進(jìn)行了明確的劃分,并針對(duì)不同類(lèi)型的業(yè)務(wù)提出不同的戰(zhàn)略建議;最后,綜合了外部條件、內(nèi)部因素、業(yè)務(wù)組合分析、國(guó)內(nèi)外競(jìng)爭(zhēng)對(duì)手的比較等內(nèi)容,利用SWOT分析法,提出了針對(duì)GN公司的戰(zhàn)略管理建議,指出在目前的能源環(huán)境下GN公司應(yīng)當(dāng)采取擴(kuò)張型戰(zhàn)略,即在市場(chǎng)還不成熟的條件盡快搶占國(guó)內(nèi)節(jié)能市場(chǎng),,同時(shí)培養(yǎng)自身的核心競(jìng)爭(zhēng)力。本文的研究結(jié)果也同時(shí)為國(guó)內(nèi)同類(lèi)型中小型節(jié)能服務(wù)企業(yè)提供了重要的參考,具有一定的實(shí)用價(jià)值和社會(huì)意義。
[Abstract]:With the increasingly prominent domestic energy problems, "energy conservation and environmental protection" has become an important issue for the long-term development of the national economy. In recent years, the state has issued various policies to promote the development of energy saving and emission reduction and service areas. Therefore, it is necessary to analyze the cases of successful operation in China, and put forward a set of strategic models suitable for the energy conservation service enterprises under the current energy environment.
GN company is an energy saving service company with energy service as its purpose. As a new industry, GN company also faces some bottlenecks at the same time of rapid development. For example, the business model is unstable and the market direction is limited. This article has analyzed the GN company's business combination, resource allocation, competitive advantage and so on, confirmed the battle of the GN company. Based on the analysis of the key strategic elements of the management, the PEST analysis method is used to analyze the external environment of GN company. It is pointed out that the current GN company is at home in the domestic policy encouragement, the market demand space is huge, the technology is mature, and the foreign enterprises are confronted with the challenge of entering the field, and the comparison and exploration of the same enterprises at home and abroad are compared and explored. The competitive situation matrix CPM summarizes and analyzes the competitors' characteristics; it is concluded that the unique operating mechanism and the innate two energy prices are its greatest advantages compared with the competitors, but the lack of core competitiveness and the limitations of the market are still the disadvantage of GN companies, and the internal factors of IFE are also used in this paper. The evaluation method carries out a series of evaluation on the internal structure and management mode of GN company, and holds a positive attitude to the overall operation of GN company. This paper makes a detailed analysis of the business combination of the GN company by using the BCG Boston matrix, makes a clear division of the business contents, and puts forward different strategies for different types of business. In the end, the contents of external conditions, internal factors, business combination analysis and comparison of competitors at home and abroad are integrated, and the strategic management suggestions for GN companies are proposed by SWOT analysis. It is pointed out that in the current energy environment, GN companies should adopt an expanded strategy, that is, to seize the domestic festival as soon as the market is not mature. At the same time, the results of this paper also provide important reference for the same type of small and medium energy saving service enterprises in China, which has certain practical value and social significance.
