ZY企業(yè)零部件采購中供應商管理的改進研究

【摘要】:采購管理活動將各個供應鏈緊密地連接在一起,它對操作過程起到了監(jiān)督管理作用,,目前已經具有了現(xiàn)代戰(zhàn)略管理職能。ZY企業(yè)采購管理以及供應流程的改善上還不夠完善。該論文主要圍繞以下幾個問題展開了詳細的分析:第一,ZY企業(yè)如何加強采購成本的控制;第二,如何管理提供產品的供應商,如何使供應流程更加簡便、快捷;第三,與供應商應該如何發(fā)展有利關系。 首先,論文在理論基礎上,分析了ZY企業(yè)零部件采購中供應商管理現(xiàn)狀與問題。隨著深化收入分配制度的改革,居民收入的增長,工業(yè)化和城鎮(zhèn)話建設的穩(wěn)步推進,2013年中國的汽車市場有望出現(xiàn)好的市場前景,隨之而來的是各汽車廠商對零部件的需求也會增加。ZY企業(yè)下屬的計劃財務處(財務管理中心)的核心任務是做好企業(yè)固定資產的管理及采購工作。同時分析了供需計劃與財務管理、訂單與收退貨管理等。然后分析了零部件采購管理的問題,質量控制水平與國外同行業(yè)供應商差距很大,對采購物資的風險控制不強。 其次,論文提出了ZY企業(yè)零部件采購中供應商管理改進方案。建立了新的管理思路,從控制采購零部件的數(shù)量,到對零部件質量進行監(jiān)督,同時積極實施培養(yǎng)計劃。在供應商選擇策略中提出了供應商細分、基本情況調查、供應商審核等策略;在供應商的評價中提出了遵循戰(zhàn)略關系原則,應該讓供應商一同承擔企業(yè)的風險,二者應該彼此信任,在友好合作時,實現(xiàn)共贏。另外在供方管理與激勵機制中,供應鏈管理環(huán)境下的供應商關系已經轉化成了互利互惠關系,曾經站在對立局面上的雙方已經積極聯(lián)合起來。在采購風險管理策略中,采取有效的管理措施盡量降低風險,使合作關系趨于穩(wěn)定。 最后,論文提出了供應商管理改進方案的實施與保障措施。首先在實施步驟中,本研究提出了內部組織結構的調整與培訓、組織結構和流程標準的調整、進行雙方關系的進一步升級等策略。保障措施中提出了高層管理者應該給予采購工作足夠的關心,應該制定出合理有效的業(yè)績指標,管理好自己的下屬員工,為了能使采購流程更加方便快捷,管理者應該調動員工的積極性,讓他們一同參與設計流程。 ZY企業(yè)在零部件采購中如何管理供應商,該論文對此狀況做了系統(tǒng)分析,針對零部件采購管理工作中存在的問題,結合供應鏈管理的思想提出了加強零部件采購管理的方案,對ZY企業(yè)的零部件采購中供應商管理有實際的指導作用。
[Abstract]:The procurement management activities, which closely link the supply chains together, have a supervisory role in the operation process. At present, the procurement management and the improvement of supply flow of ZY enterprise have been not perfect enough. This paper mainly focuses on the following several problems: first, how to strengthen the control of purchasing cost in ZY enterprise; Second, how to manage the supplier, how to make the supply process easier and faster, and third, how to develop the favorable relationship with the supplier. First of all, on the basis of theory, the paper analyzes the current situation and problems of supplier management in the procurement of parts and components in ZY enterprise. With the deepening of the reform of income distribution system, the income of residents increases. With the steady progress of industrialization and construction of urban dialect, China's automobile market is expected to have a good market prospect in 2013. Subsequently, the demand of auto manufacturers for spare parts will also increase. ZY enterprises under the planning treasury (financial management center) of the core task is to do a good job in the management and procurement of fixed assets. At the same time, analysis of the supply of. Planning and financial management, Then it analyzes the problems of purchasing management of parts and components. The quality control level is far from that of foreign suppliers and the risk control of purchasing materials is not strong. Secondly, the paper puts forward the improvement scheme of supplier management in parts purchasing of ZY enterprise, and sets up a new management idea, from controlling the quantity of purchased parts to supervising the quality of parts. At the same time, the training plan is actively implemented. In the supplier selection strategy, the strategy of supplier segmentation, basic situation investigation, supplier audit and so on are put forward, and the principle of strategic relationship is proposed in the evaluation of suppliers. Suppliers should be allowed to bear the risks of the enterprise. They should trust each other and achieve win-win results in friendly cooperation. In addition, in supplier management and incentive mechanisms, The supplier relationship in the supply chain management environment has been transformed into a mutually beneficial relationship, and the two sides who used to stand on the opposite side have joined up actively. In the purchasing risk management strategy, effective management measures should be taken to minimize the risk. To stabilize the cooperative relationship. Finally, the paper puts forward the implementation and safeguard measures of the supplier management improvement scheme. Firstly, in the implementation steps, this study proposes the adjustment and training of internal organizational structure, the adjustment of organizational structure and process standards. In the safeguard measures, it is proposed that senior managers should give adequate attention to the procurement work, should develop reasonable and effective performance indicators, and manage their subordinates well. In order to make the procurement process more convenient, managers should motivate employees to participate in the design process. This paper makes a systematic analysis on how to manage suppliers in parts purchasing of ZY enterprises. Aiming at the problems existing in the procurement management of parts and components, and combining with the idea of supply chain management, the paper puts forward a scheme to strengthen the procurement management of parts and components. ZY enterprise in the procurement of parts and components supplier management has a practical guidance role.
