3M公司大規(guī)模定制模式下組裝流水線(xiàn)精益管理策略研究

【摘要】:經(jīng)濟(jì)、市場(chǎng)和社會(huì)文化的發(fā)展,正在快速轉(zhuǎn)變?nèi)藗兊南M(fèi)行為。越來(lái)越多的人不再滿(mǎn)足于千篇一律的產(chǎn)品,而是尋求能夠更為個(gè)性化,滿(mǎn)足個(gè)人需要的解決方案。隨著市場(chǎng)的轉(zhuǎn)變,現(xiàn)代制造企業(yè)正在越來(lái)越多的思考和實(shí)踐如何對(duì)企業(yè)的產(chǎn)品實(shí)現(xiàn)大規(guī)模定制生產(chǎn)。 精益管理的理念源于精益生產(chǎn),是一種更為先進(jìn)的生產(chǎn)組織方式。但在面對(duì)大規(guī)模定制的時(shí)候,如何在企業(yè)中更深入的實(shí)施精益管理,則需要進(jìn)一步的研究。一方面雖然精益生產(chǎn)小批量,多批次的理念,在一定程度上迎合了大規(guī)模定制的需要,但是當(dāng)傳統(tǒng)的精益生產(chǎn)面對(duì)大規(guī)模定制的時(shí)候,也并非水到渠成;另一方面,如何將精益管理的理念和企業(yè)實(shí)際相結(jié)合,和現(xiàn)代技術(shù)發(fā)展相結(jié)合,從而進(jìn)一步提高企業(yè)管理水平,進(jìn)而達(dá)到大規(guī)模定制的要求,對(duì)企業(yè)來(lái)講是一個(gè)非常重要并且具有挑戰(zhàn)性的課題。因此,本論文通過(guò)對(duì)3M中國(guó)有限公司一條組裝流水線(xiàn)進(jìn)行大規(guī)模定制改造的活動(dòng)進(jìn)行分析研究,希望能夠?qū)ζ髽I(yè)如何進(jìn)行大規(guī)模定制生產(chǎn)做出有意義的探索,為今后更多的大規(guī)模定制生產(chǎn)線(xiàn)改造提供借鑒。 論文通過(guò)對(duì)傳統(tǒng)流水線(xiàn)在大規(guī)模定制條件下出現(xiàn)的問(wèn)題進(jìn)行描述、分析和總結(jié),借助精益管理的基本理論和工具,從產(chǎn)品設(shè)計(jì)入手,進(jìn)而對(duì)組裝生產(chǎn)線(xiàn)以及相關(guān)供應(yīng)鏈中的庫(kù)存管理、采購(gòu)管理等部分進(jìn)行整體性的分析和改進(jìn),最終使流水線(xiàn)滿(mǎn)足大規(guī)模定制的需要。 本論文在總結(jié)和吸收中外大量有關(guān)大規(guī)模定制和精益管理研究成果的基礎(chǔ)上,重點(diǎn)放在進(jìn)一步將成熟的計(jì)算機(jī)技術(shù)與精益管理理論相結(jié)合,以計(jì)算機(jī)作為工具,將需求預(yù)測(cè),,客戶(hù)訂單,生產(chǎn)計(jì)劃,原材料以及成品庫(kù)存等等信息整合在一起,運(yùn)用精益管理的理念,對(duì)這些信息進(jìn)行分析處理,優(yōu)化組合,同時(shí)將處理后的信息高效、快速的傳遞給供應(yīng)鏈的各個(gè)部門(mén),從而達(dá)到大家步調(diào)一致,高質(zhì)量、低成本、高靈活度制造的目的。
[Abstract]:The development of economy, market and social culture is rapidly changing people's consumption behavior. More and more people are no longer satisfied with the same products, but seek to be more individualized. With the change of market, modern manufacturing enterprises are more and more thinking and practicing how to realize mass customization of their products. The concept of lean management originates from lean production, which is a more advanced production organization. But in the face of mass customization, how to implement lean management more deeply in enterprises, On the one hand, the concept of small batch and multiple batches of lean production meets the needs of mass customization to a certain extent, but when the traditional lean production is faced with mass customization, it is not natural; On the other hand, how to combine the concept of lean management with the reality of the enterprise and the development of modern technology, so as to further improve the level of enterprise management, and then achieve the requirements of mass customization. It is a very important and challenging topic for enterprises. Therefore, this paper analyzes and studies the mass customization transformation of pipeline, an assembly of 3M China Co., Ltd. It is hoped that this paper can make a meaningful exploration on how to carry out mass customization production in enterprises and provide reference for more mass customization production line transformation in the future. By describing, analyzing and summarizing the problems of traditional pipeline under the condition of mass customization, with the help of the basic theory and tools of lean management, this paper starts with product design. Then the inventory management, purchasing management and other parts of the assembly line and related supply chain are analyzed and improved as a whole, so that pipeline can meet the needs of mass customization. On the basis of summing up and absorbing a large number of researches on mass customization and lean management, this paper focuses on combining mature computer technology with lean management theory, and using computer as a tool to forecast demand. Customer orders, production plans, raw materials and inventory of finished products and other information integrated together, using the concept of lean management, this information is analyzed and processed, optimized combination, while the processed information is highly efficient, Fast delivery to all supply chain departments to achieve a consistent, high-quality, low-cost, high-flexibility manufacturing purpose.
