【摘要】:大多專家認(rèn)為現(xiàn)在企業(yè)的競(jìng)爭(zhēng)是供應(yīng)鏈整合能力的競(jìng)爭(zhēng),更準(zhǔn)確的說(shuō)法應(yīng)該是團(tuán)隊(duì)之間的競(jìng)爭(zhēng),產(chǎn)品和服務(wù)可以被復(fù)制,但是一個(gè)有競(jìng)爭(zhēng)力的團(tuán)隊(duì)是無(wú)法復(fù)制的。通過(guò)不斷地優(yōu)化重組核心業(yè)務(wù)流程,提升標(biāo)準(zhǔn)化管理,逐漸鑄造一支有核心競(jìng)爭(zhēng)力的團(tuán)隊(duì),這是企業(yè)長(zhǎng)青的硬道理。隨著信息技術(shù)和經(jīng)濟(jì)全球化的迅速發(fā)展,市場(chǎng)競(jìng)爭(zhēng)日益激烈,客戶對(duì)公司的要求也不斷增加。公司需要不斷地提高自身的運(yùn)行效率,不斷地降低成本,增強(qiáng)自己的核心競(jìng)爭(zhēng)力,使自己一直處于競(jìng)爭(zhēng)優(yōu)勢(shì)。這是所有公司所面臨的創(chuàng)新改進(jìn)問(wèn)題。 A電器公司雖然也不斷地采用了一些新的信息技術(shù),像ERP和OA等,但公司現(xiàn)有的流程難以適應(yīng)發(fā)展的需要,不增值的流程不斷增加,阻礙了效率的提高,甚至給公司帶來(lái)了損失,出口業(yè)務(wù)流程就是其中之一。為了使出口業(yè)務(wù)流程更好地服務(wù)于公司戰(zhàn)略目標(biāo),增加客戶價(jià)值,提高工作效率,降低運(yùn)營(yíng)成本,需要對(duì)其進(jìn)行優(yōu)化重組。 本文首先描述了研究背景與意義,對(duì)國(guó)內(nèi)學(xué)者關(guān)于流程優(yōu)化重組的研究現(xiàn)狀進(jìn)行簡(jiǎn)單介紹,并說(shuō)明了研究的主要方法和思路;其次對(duì)一些重點(diǎn)的流程優(yōu)化重組理論進(jìn)行概述;然后進(jìn)入論文的核心,先通過(guò)重要性-績(jī)效矩陣甄選出A電器公司的關(guān)鍵出口業(yè)務(wù)流程,通過(guò)調(diào)查問(wèn)卷、5WHY分析法找出并分析現(xiàn)流程問(wèn)題的根本原因,再用創(chuàng)新的8D-ECRS流程優(yōu)化方法和泳道圖流程優(yōu)化方法進(jìn)行優(yōu)化重組,最后通過(guò)關(guān)鍵成功要素法對(duì)新流程進(jìn)行評(píng)價(jià),,保證優(yōu)化重組流程的有效實(shí)施,最終達(dá)到優(yōu)化目標(biāo),并提高管理水平,降低管理成本。 結(jié)果表明:通過(guò)對(duì)出口業(yè)務(wù)流程成功地優(yōu)化重組,不僅能提高客戶的滿意度和出口交付率,而且縮短了訂單交付周期,降低了成本,提升了公司出口業(yè)務(wù)的管理水平,逐步打造了一支有競(jìng)爭(zhēng)力的出口團(tuán)隊(duì),這也為公司進(jìn)行整體流程的優(yōu)化重組提供了一些借鑒。
[Abstract]:Most experts believe that the competition of enterprises is the competition of supply chain integration ability. More accurately, it should be the competition between teams, products and services can be copied. But a competitive team can not be replicated. By constantly optimizing the core business process, improving standardized management, gradually casting a core competitiveness of the team. With the rapid development of information technology and economic globalization, the market competition is increasingly fierce, and the customers' requirements for the company are increasing. The company needs to continuously improve its operational efficiency. Constantly reduce costs, strengthen their core competitiveness, and keep themselves in a competitive advantage. This is a problem of innovation and improvement faced by all companies. Although A Electric Company has continuously adopted some new information technology, such as ERP and OA, but the existing process of the company is difficult to adapt to the needs of development, and the process of not adding value is increasing. The export business process is one of them. In order to make the export business process better serve the strategic goal of the company, increase customer value, improve work efficiency. To reduce operating cost, it needs to be optimized and reorganized. Firstly, this paper describes the background and significance of the research, briefly introduces the current situation of domestic scholars on process optimization and reengineering, and explains the main research methods and ideas. Secondly, some important theories of process optimization and reengineering are summarized. Then into the core of the paper, through the material-performance matrix to select the key export business process of A electrical company, through the questionnaire 5WHY analysis to find out and analyze the root causes of the current process problems. Then the innovative 8D-ECRS process optimization method and the swimming lane diagram process optimization method are used to optimize and reorganize the new process. Finally, the key success factor method is used to evaluate the new process to ensure the effective implementation of the optimized reengineering process. To achieve the goal of optimization, and improve the level of management, reduce management costs. The results show that the successful reorganization of export business process can not only improve customer satisfaction and export delivery rate, but also shorten the order delivery cycle and reduce the cost. Improve the management level of the company's export business, gradually build a competitive export team, which also provides some reference for the optimization and reorganization of the overall process of the company.
