【摘要】：隨著經(jīng)濟(jì)的全球化發(fā)展,企業(yè)之間的競(jìng)爭(zhēng)日益激烈。倉(cāng)儲(chǔ)管理作為企業(yè)管理體系中的重要組成部分,倉(cāng)儲(chǔ)管理水平的提升能夠提高企業(yè)整體的管理水平和運(yùn)營(yíng)效率,實(shí)現(xiàn)企業(yè)的可持續(xù)發(fā)展。因此,近年來(lái)倉(cāng)儲(chǔ)管理的提升與優(yōu)化成為了企業(yè)管理課題研究的重要內(nèi)容。隨著戰(zhàn)略轉(zhuǎn)型發(fā)展的需求和企業(yè)的不斷擴(kuò)大,A公司原有的倉(cāng)儲(chǔ)管理模式與企業(yè)的發(fā)展已不相適應(yīng),出現(xiàn)了很多倉(cāng)儲(chǔ)管理方面的問(wèn)題,這些問(wèn)題已經(jīng)直接影響到了企業(yè)的生產(chǎn)運(yùn)營(yíng)。本文在查閱相關(guān)文獻(xiàn)資料的基礎(chǔ)上,對(duì)A公司的倉(cāng)儲(chǔ)管理進(jìn)行研究?jī)?yōu)化。本文通過(guò)實(shí)際的企業(yè)調(diào)研,分析發(fā)現(xiàn)A公司倉(cāng)儲(chǔ)管理存在這幾方面的問(wèn)題:倉(cāng)庫(kù)布局不合理;人員管理組織框架不合理,職責(zé)分工不明確;安全庫(kù)存較高,呆滯料不能及時(shí)處理;ERP管理系統(tǒng)不完善等問(wèn)題。針對(duì)以上問(wèn)題,提出了優(yōu)化方案:一方面是優(yōu)化倉(cāng)庫(kù)布局,對(duì)原物料庫(kù)的儲(chǔ)區(qū)、儲(chǔ)位進(jìn)行了改進(jìn),制定新的布局方案,以提高庫(kù)容及工作效率;其次,在人員組織架構(gòu)方面,適當(dāng)增加作業(yè)人員,完善部門(mén)工作人員的配置,并組織培訓(xùn)工作人員的電腦操作水平和業(yè)務(wù)能力,重新劃分部門(mén)人員的分工和職責(zé),重新優(yōu)化了人員管理的組織架構(gòu),編制了作業(yè)人員管理與績(jī)效評(píng)價(jià)方案;引入了JIT采購(gòu)策略解決了安全庫(kù)存較高的問(wèn)題,并建立了呆滯料管理規(guī)則;在ERP系統(tǒng)方面,完善了ERP系統(tǒng)的數(shù)據(jù)模板,優(yōu)化了出入庫(kù)的作業(yè)流程,經(jīng)過(guò)相關(guān)專(zhuān)業(yè)人員的二次開(kāi)發(fā),實(shí)現(xiàn)了倉(cāng)儲(chǔ)部門(mén)和其他部門(mén)的ERP數(shù)據(jù)資源共享,以提高管理效率。通過(guò)本文的研究,一方面為A公司構(gòu)建了現(xiàn)代倉(cāng)儲(chǔ)管理系統(tǒng),降低企業(yè)倉(cāng)儲(chǔ)成本、提高物料周轉(zhuǎn)效率,提升了企業(yè)的競(jìng)爭(zhēng)力;另外,本文的研究也對(duì)其它企業(yè)實(shí)現(xiàn)倉(cāng)儲(chǔ)管理的優(yōu)化改進(jìn)提供了理論基礎(chǔ),并具有一定的指導(dǎo)和借鑒意義。
[Abstract]:With the development of economic globalization, the competition between enterprises is becoming increasingly fierce. Warehouse management as an important part of the enterprise management system, the improvement of warehouse management level can improve the overall management level and operational efficiency of enterprises, and achieve the sustainable development of enterprises. Therefore, in recent years, the promotion and optimization of warehouse management has become an important part of enterprise management research. With the development of strategic transformation and the continuous expansion of the enterprise, the original warehouse management model of company A has been out of step with the development of the enterprise, and a lot of problems have arisen in the area of storage management. These problems have directly affected the production and operation of enterprises. On the basis of consulting relevant documents, this paper studies and optimizes the warehouse management of company A. Through the actual enterprise investigation, this article finds that the warehouse management of company A has the following problems: unreasonable warehouse layout, unreasonable organizational framework of personnel management, unclear division of duties, high safety inventory, Lacklustre material can not deal with ERP management system is not perfect and so on. Aiming at the above problems, the optimization scheme is put forward: on the one hand, it optimizes the warehouse layout, improves the storage area and storage space of the original material store, and formulates a new layout plan to improve the storage capacity and work efficiency; secondly, in terms of personnel organization structure, Appropriately increasing the number of operational personnel, perfecting the configuration of departmental staff, organizing and training the staff's computer operation level and operational ability, redividing the division of labor and responsibilities of the department's personnel, and re-optimizing the organizational structure of personnel management, The management and performance evaluation scheme of operator is worked out, JIT purchasing strategy is introduced to solve the problem of high safety inventory, and the management rules of stagnant material are established. In the aspect of ERP system, the data template of ERP system is improved. Through the secondary development of relevant professionals, the ERP data resource sharing between warehouse department and other departments is realized, in order to improve the efficiency of management. Through the research of this paper, on the one hand, it constructs a modern warehouse management system for company A, reduces the cost of storage, improves the efficiency of material turnover, and promotes the competitiveness of the enterprise. The research in this paper also provides the theoretical basis for other enterprises to realize the optimization and improvement of warehousing management, and has certain guidance and reference significance.
