【摘要】：改革開放30多年，在全球經(jīng)濟一體化快速形成及WTO入世的背景下，中國企業(yè)抓住了發(fā)展機遇，獲得快速發(fā)展。但2008年全球經(jīng)濟危機爆發(fā)，經(jīng)濟發(fā)展持續(xù)低迷，市場購買力疲軟，供過于求的市場形勢加劇了賣方市場競爭。過去僅僅以低成本優(yōu)勢求得發(fā)展的企業(yè)已陷入經(jīng)營困境，缺乏競爭能力。面對市場競爭，企業(yè)無論是主動還是被動關(guān)系，使用變革手段改善企業(yè)現(xiàn)狀，提升競爭力是非常必要的。流程再造正是對企業(yè)整個經(jīng)營體系實施變革修正的理論，該理論思想是重新審視企業(yè)管理流程，進行剖析，找出制約企業(yè)發(fā)展的瓶勁，提出修正方案，以至于提高流程運行效率，增強企業(yè)競爭能力。 本論文在供應(yīng)鏈背景下，對R企業(yè)生產(chǎn)計劃流程案例進行分析，從生產(chǎn)計劃達成率為切入點，發(fā)現(xiàn)R企業(yè)生產(chǎn)計劃流程運行能力不足，客戶訂單準(zhǔn)時交貨存在風(fēng)險。訂單缺少評審，缺乏敏捷柔性的生產(chǎn)計劃管理，供應(yīng)商不準(zhǔn)時到貨，存貨周轉(zhuǎn)天數(shù)過長等企業(yè)管理問題，導(dǎo)致生產(chǎn)計劃達成率較低。征對供應(yīng)鏈上、下游及企業(yè)自身存在的這些問題，本篇論文運用了流程再造、供應(yīng)鏈管理及生產(chǎn)計劃控制策略等相關(guān)基本理論，在生產(chǎn)計劃主流程下，實現(xiàn)了下游客戶訂單評審系統(tǒng)、生產(chǎn)計劃管理系統(tǒng)、上游供應(yīng)商采購管理系統(tǒng)、物料庫存控制等四方面的流程再造。 評估再造后的新流程運營績效，全部優(yōu)于舊流程，這不僅僅是簡單的量變過程，更重要的是質(zhì)變，新流程高效率地規(guī)范了R企業(yè)生產(chǎn)計劃管理體系，運行的結(jié)果提升了R企業(yè)競爭能力，值得同行業(yè)借鑒運用，為企業(yè)后期流程再造增強了信心。
[Abstract]:After more than 30 years of reform and opening up, under the background of the rapid formation of global economic integration and WTO entry, Chinese enterprises have seized the opportunity for development and gained rapid development. But when the global economic crisis broke out in 2008, economic growth remained sluggish, purchasing power was weak, and oversupply intensified competition in the seller's market. In the past, enterprises with low cost advantage have been in a difficult position and lack competitive power. In the face of market competition, it is very necessary for enterprises to improve their current situation and enhance their competitiveness by means of reform, no matter whether they are active or passive. Process reengineering is the theory of implementing reform and correction to the whole business system of enterprises. The theoretical idea is to re-examine the enterprise management process, analyze it, find out the bottle strength that restricts the development of the enterprise, and put forward a revised plan. So as to improve the efficiency of process operation, enhance the competitiveness of enterprises. In this paper, under the background of supply chain, the case of R enterprise production planning process is analyzed. From the point of view of production plan achievement rate, it is found that R enterprise production planning process has insufficient running capacity and customer order on time is at risk. The lack of review of orders, the lack of agile and flexible production planning management, the suppliers not arriving on time, the long inventory turnover days and other enterprise management problems, resulting in a low rate of production planning. In order to solve these problems in the supply chain, downstream and enterprises, this paper applies some basic theories, such as process reengineering, supply chain management and production planning control strategy, under the main process of production planning. The process reengineering of downstream customer order review system, production plan management system, upstream supplier purchasing management system and material inventory control is realized. The evaluation of the performance of the new process after reengineering is superior to the old process, which is not only a simple quantitative process, but also a qualitative change. The new process effectively standardizes the R enterprise production planning management system. The result of operation enhances the competitive ability of R enterprise, which is worth using for reference of the same industry, and strengthens the confidence for the process reengineering in the later stage of enterprise.
