【摘要】：本文詳細介紹了精益生產的相關理論，特別是對于精益生產的核心思想給與了闡述和說明。精益生產的核心理念來源于日本的豐田生產理念，因此本文也同時介紹了豐田生產方式的原則和內容。 精益生產的主要內容是準時化生產，也就是按照客戶需要的數(shù)量，在需要的時間內生產出來客戶需要的產品。本文認為要想實現(xiàn)準時化生產，首先要理解以下兩個層次的內容：第一層次是拉動式生產，是從顧客的最終需求出發(fā)，從后向前的需求信息的流動；第二層次是均衡化生產，，也就是把整個生產體系設定在一個完整的流程中，這個流程中的每一個環(huán)節(jié)都是在一個統(tǒng)一的節(jié)拍下運轉，這個流程也就是精益思想的“一個流”的概念。那么如何實現(xiàn)均衡化生產呢？除了生產的自動化和管理的信息化以外，最主要的是要消除生產流程中的浪費。任何不能創(chuàng)造價值的流程和活動，在精益生產中都是浪費的流程和活動。我們的任務就是要消除這些浪費，實現(xiàn)均衡化生產，最終實現(xiàn)準時化生產的生產運營目的。 本文的重點內容，來源于筆者在工作中的實踐內容。L公司對于精益生產的應用是推進平準化生產體系。本人作為這項活動的參與者之一，深刻的了解了L公司平準化體系的核心內容。L公司推行的平準化生產體系，實際上就是要實現(xiàn)均衡化生產。它是從接收客戶的訂單開始，然后進行訂單的生產實施，最后到產品的的出貨，整個產品供應鏈體系的全過程實現(xiàn)均衡化。當然L電子天津工廠作為L公司的生產基地，平準化的推進主要是實現(xiàn)生產平準化。 最后，本文根據(jù)筆者的一個具體實踐內容，介紹了生產平準化實施的一個部分，生產Lead Time的減少。也就是通過分析部品在工廠中的整個流動過程，找到?jīng)]有價值的環(huán)節(jié)。通過浪費消除的方法，尋找解決的方案，從而實現(xiàn)了生產Lead Time的整體下降。這個實踐活動雖然不是生產平準化的全部內容，但是實現(xiàn)生產平準化的一個重要的前提和基礎。
[Abstract]:This paper introduces the theory of lean production in detail, especially the core idea of lean production. The core idea of lean production comes from Toyota production idea in Japan, so this paper also introduces the principle and content of Toyota production mode. The main content of lean production is just-in-time production, that is, according to the number of customer needs, in the need of time to produce the products customers need. This paper holds that to realize just-in-time production, we must first understand the following two levels of content: the first level is pull production, which starts from the customer's final demand, and the flow of demand information from behind; the second level is equalized production. In other words, the whole production system is set up in a complete process, each link in this process is running under a unified rhythm, this process is the concept of "one flow" of lean thought. So how to achieve equalization of production? In addition to production automation and management of information, the most important is to eliminate waste in the production process. Any processes and activities that do not create value are wasteful processes and activities in lean production. Our task is to eliminate these waste, to achieve balanced production, and ultimately to achieve just-in-time production operations. The main content of this paper comes from the practice of the author in the work. The application of Lean production in L Company is to promote the leveling production system. As one of the participants in this activity, I deeply understand the core content of the leveling system of L Company. It starts from receiving customers' orders, then carries out the production and implementation of the orders, and finally to the shipping of the products, the whole process of the whole product supply chain system realizes equalization. Of course, L electronic Tianjin factory as the production base of L company, the promotion of levelling is mainly to achieve production leveling. Finally, according to a specific practical content of the author, this paper introduces a part of the implementation of production leveling, the reduction of production Lead Time. That is, by analyzing the whole flow of parts in the factory, find worthless links. Through the waste elimination method, the solution is found, thus realizing the overall decline of the production Lead Time. Although this practical activity is not the whole content of production leveling, it is an important prerequisite and foundation for realizing production equalization.
