【摘要】:汽車經(jīng)銷商是圍繞汽車流通的綜合服務(wù)商,在整個(gè)汽車產(chǎn)業(yè)中處于與顧客接觸的最前沿。隨著我國(guó)汽車產(chǎn)業(yè)的快速發(fā)展,,集團(tuán)化經(jīng)營(yíng)已經(jīng)成為汽車流通領(lǐng)域主要的管理模式。經(jīng)銷商集團(tuán)在擴(kuò)大經(jīng)營(yíng)規(guī)模的同時(shí)也從縱向延伸業(yè)務(wù)范圍,逐漸向汽車后市場(chǎng)服務(wù)領(lǐng)域滲透。集中采購(gòu)符合擁有大量連鎖、分支機(jī)構(gòu)的經(jīng)銷商集團(tuán)的利益需要:巨大的采購(gòu)量對(duì)上游供應(yīng)商有更大的吸引力和討價(jià)還價(jià)能力、眾多店面帶來(lái)強(qiáng)大的銷售網(wǎng)絡(luò)和固定的客戶群體、透過(guò)資源整合還可以使集團(tuán)經(jīng)營(yíng)向縱向一體化過(guò)渡。然而,汽車備件種類繁多、配套體系復(fù)雜,各自有不同的供求規(guī)律。因此,如何利用集團(tuán)化經(jīng)營(yíng)平臺(tái),充分發(fā)揮規(guī)模優(yōu)勢(shì)、實(shí)現(xiàn)備件集中采購(gòu)是汽車經(jīng)銷商集團(tuán)要解決的重要課題。 本文關(guān)注供應(yīng)鏈管理思想在集中采購(gòu)中的應(yīng)用,在參考了相關(guān)文獻(xiàn)的基礎(chǔ)上,結(jié)合行業(yè)現(xiàn)狀,對(duì)服務(wù)類汽車備件的集中采購(gòu)進(jìn)行了研究和探討,并給出具體的業(yè)務(wù)實(shí)施方法。論文首先介紹汽車經(jīng)銷商集團(tuán)化的趨勢(shì)和品牌廠商與經(jīng)銷商的采購(gòu)博弈,指出備件集中采購(gòu)實(shí)施的背景和當(dāng)前存在的問(wèn)題;接著結(jié)合汽車備件采購(gòu)的特點(diǎn),運(yùn)用三維卡拉杰克矩陣模型把汽車備件分成八大類,有選擇性地引入集中采購(gòu),有效解決了困擾經(jīng)銷商多時(shí)的原廠件與非原廠件的訂貨選擇問(wèn)題;然后針對(duì)汽車備件集中采購(gòu)實(shí)施要解決的兩個(gè)主要問(wèn)題——供應(yīng)商選擇和集中采購(gòu)模式選擇分別進(jìn)行闡述:招標(biāo)法是最適合備件集采的供應(yīng)商選擇方法,但需要采取一些特殊的手段。通過(guò)構(gòu)建層次結(jié)構(gòu)模型可以協(xié)助汽車經(jīng)銷商找到合適的集采運(yùn)營(yíng)模式。論文最后利用大型汽車經(jīng)銷商集團(tuán)GWQM的集中采購(gòu)實(shí)施應(yīng)用對(duì)理論研究進(jìn)行驗(yàn)證,并進(jìn)行了總結(jié)和展望。
[Abstract]:Car dealers are integrated service providers around automobile circulation and are at the forefront of contact with customers in the whole automobile industry. With the rapid development of automobile industry in China, collectivization management has become the main management mode in automobile circulation field. While expanding the business scale, the dealer group also extends the business scope from the longitudinal direction, gradually infiltrating into the service field of the automobile rear market. Centralized procurement is in line with the interests of a group of dealers with a large number of chains and branches: large purchases are more attractive to upstream suppliers and have greater bargaining power, A large number of stores bring a strong sales network and fixed customer groups, through the integration of resources can also make the group management to vertical integration transition. However, there are many kinds of automobile spare parts, the supporting system is complex, and each has its own law of supply and demand. Therefore, how to make full use of the group management platform, give full play to the advantages of scale, and realize the centralized purchase of spare parts is an important issue to be solved by the automobile dealer group. This paper focuses on the application of supply chain management in centralized purchasing, and on the basis of referring to relevant literature, combined with the current situation of the industry, the centralized procurement of service automobile spare parts is studied and discussed, and the specific business implementation method is given. The paper first introduces the trend of automobile dealers' collectivization and the purchasing game between brand manufacturers and dealers, and points out the background and existing problems of the centralized purchasing of spare parts, and then combines the characteristics of automobile spare parts procurement. The three-dimension Karaoke matrix model is used to divide automobile spare parts into eight categories, and selective centralized purchasing is introduced, which effectively solves the problem of ordering and selecting the original and non-original parts which haunt the dealers for many years. Then, two main problems to be solved in the implementation of centralized purchasing of automobile spare parts, namely, the selection of suppliers and the selection of centralized purchasing modes, are described separately: the bidding method is the most suitable method for the selection of suppliers for the collection of spare parts. But some special means are needed. By building a hierarchical model, it can help automobile dealers to find a suitable operation mode. In the end, the thesis verifies the theoretical research by using the centralized purchasing implementation of GWQM, a large automobile dealer group, and makes a summary and prospect.
