某航空發(fā)動(dòng)機(jī)企業(yè)采購(gòu)供應(yīng)分析與改善研究

【摘要】:航空發(fā)動(dòng)機(jī)結(jié)構(gòu)復(fù)雜,零部件眾多,質(zhì)量可靠性要求極高,其原材料及零部件的質(zhì)量及采購(gòu)成本將直接影響發(fā)動(dòng)機(jī)的性能及成本。 論文針對(duì)某航空發(fā)動(dòng)機(jī)企業(yè)Enterprise Resource Planning(以下簡(jiǎn)稱ERP)系統(tǒng)在采購(gòu)供應(yīng)中的應(yīng)用現(xiàn)狀及存在的問題,,以ERP系統(tǒng)提供數(shù)據(jù)為依據(jù),首先運(yùn)用多種工業(yè)工程方法對(duì)其庫(kù)存占用進(jìn)行詳細(xì)分析,確定庫(kù)存占用最大的關(guān)鍵物料種類,然后從物料分類方法和庫(kù)存控制幾個(gè)方面對(duì)企業(yè)采購(gòu)供應(yīng)進(jìn)行改善,最后結(jié)合企業(yè)供應(yīng)鏈環(huán)境,構(gòu)建了戰(zhàn)略供應(yīng)商評(píng)價(jià)體系及采購(gòu)績(jī)效評(píng)價(jià)體系,并予以實(shí)施驗(yàn)證。 論文主要研究工作如下: (1)介紹了企業(yè)的采購(gòu)供應(yīng)體系,對(duì)ERP在企業(yè)采購(gòu)供應(yīng)中的應(yīng)用現(xiàn)狀進(jìn)行了簡(jiǎn)述,最后分析了企業(yè)采購(gòu)供應(yīng)存在的問題及改善點(diǎn); (2)基于企業(yè)ERP系統(tǒng)中物料的庫(kù)存數(shù)據(jù)及原有物料分類方法,運(yùn)用排列圖、餅圖、折線圖及分層法對(duì)不同類物料的賬齡分布進(jìn)行了統(tǒng)計(jì)分析,基于分析結(jié)果,從物料分類方法、庫(kù)存控制模型、供應(yīng)商管理庫(kù)存等方面提出了優(yōu)化改善方案,并選擇典型物料進(jìn)行了優(yōu)化改善實(shí)施驗(yàn)證; (3)基于上述分析結(jié)果,運(yùn)用問卷調(diào)查及層次分析法構(gòu)建了戰(zhàn)略供應(yīng)商綜合評(píng)價(jià)體系,運(yùn)用該體系對(duì)企業(yè)現(xiàn)有供應(yīng)商進(jìn)行評(píng)價(jià),結(jié)果驗(yàn)證了該體系的有效性和可行性。 (4)運(yùn)用SWOT法與戰(zhàn)略地圖分析了企業(yè)戰(zhàn)略目標(biāo),采用魚骨圖及頭腦風(fēng)暴法分析造成企業(yè)當(dāng)前采購(gòu)績(jī)效低的原因,從而確定了初步KPI指標(biāo);進(jìn)而確定平衡計(jì)分卡指標(biāo);通過專家小組打分,運(yùn)用古林法計(jì)算出各項(xiàng)指標(biāo)權(quán)值,構(gòu)建了完整的具有KPI指標(biāo)特征的平衡計(jì)分卡采購(gòu)績(jī)效評(píng)價(jià)體系,應(yīng)用案例驗(yàn)證了該體系的有效性。 論文研究工作一定程度上實(shí)現(xiàn)了對(duì)企業(yè)采購(gòu)全過程的監(jiān)督和管理,對(duì)航天企業(yè)采購(gòu)成本的控制,采購(gòu)供應(yīng)績(jī)效的進(jìn)一步提升具有一定的借鑒及參考意義。
[Abstract]:The structure of aeroengine is complex, the parts are numerous, and the quality and reliability of the engine are very high. The quality and purchasing cost of the raw materials and parts will directly affect the performance and cost of the engine. This paper aims at the application status and existing problems of Enterprise Resource planning system in a certain aero-engine enterprise, which is based on the data provided by ERP system. Firstly, the inventory occupation is analyzed in detail by using a variety of industrial engineering methods to determine the type of key materials that occupy the largest amount of stock, and then the procurement and supply of enterprises are improved from several aspects of material classification and inventory control. Finally, a strategic supplier evaluation system and a procurement performance evaluation system are constructed and verified in the enterprise supply chain environment. The main research work of this thesis is as follows:. 1) this paper introduces the purchasing supply system of enterprises, briefly introduces the application status of ERP in enterprise procurement supply, and finally analyzes the existing problems and improvement points of enterprise procurement supply; Based on the inventory data of materials in enterprise ERP system and the classification method of original materials, this paper makes statistical analysis on the aging distribution of different kinds of materials by using arrangement diagram, pie chart, broken line diagram and stratification method. Based on the analysis results, the method of material classification is presented. In the aspects of inventory control model, supplier management inventory and so on, the optimization improvement scheme is put forward, and the typical materials are selected to carry out the optimization improvement implementation verification; 3) based on the above analysis results, a comprehensive evaluation system of strategic suppliers is constructed by questionnaire survey and analytic hierarchy process (AHP). The effectiveness and feasibility of the system are verified by using the system to evaluate the existing suppliers in enterprises. 4) using SWOT method and strategic map to analyze the strategic goal of the enterprise, using fishbone map and brainstorming method to analyze the reasons for the low purchasing performance of the enterprise at present, so as to determine the preliminary KPI index, and then to determine the index of the balanced scorecard. Through the expert group scoring, using the ancient forest method to calculate the weights of each index, a complete performance evaluation system of the balanced scorecard with the characteristics of KPI index is constructed, and the effectiveness of the system is verified by a case study. To a certain extent, the research work of this paper has realized the supervision and management of the whole process of enterprise procurement, which has certain reference and reference significance to the control of procurement cost and the further improvement of procurement and supply performance of aerospace enterprises.
