【摘要】：本文基于精益生產(chǎn)中快速換模的理論和原則,用流程圖、增值和非增值的概念來(lái)分析W公司內(nèi)換模時(shí)間最長(zhǎng)的機(jī)器人組內(nèi)、外部的換模內(nèi)容和時(shí)間。根據(jù)分析結(jié)果和中國(guó)的文化傳統(tǒng),W公司首先設(shè)定考核及激勵(lì)目標(biāo),然后用5W2H、ECRS和精益生產(chǎn)中消除八種浪費(fèi)的方法,縮短內(nèi)部和外部的換模時(shí)間,最后采用魚(yú)骨圖來(lái)分析及減少調(diào)試時(shí)間。通過(guò)上述的努力,最終把W公司機(jī)器人組換模時(shí)間從150分鐘縮短到26分鐘,達(dá)到了預(yù)先設(shè)定的目標(biāo)。 研究結(jié)果對(duì)中小企業(yè)如何通過(guò)快速換模來(lái)實(shí)施精益生產(chǎn)提供了范例。
[Abstract]:Based on the theory and principle of rapid mold changing in lean production, this paper analyzes the content and time of changing mould inside and outside the robot group of W Company with the concepts of flowchart, value-added and non-increment. According to the results of the analysis and the Chinese cultural tradition, the company first set the assessment and incentive goals, and then reduced the internal and external mould exchange time by eliminating eight kinds of waste in 5W2H ECRS and Lean production. Finally, the fish bone graph is used to analyze and reduce the debugging time. Through the above efforts, the changing time of W company robot group was reduced from 150 minutes to 26 minutes, and the pre-set target was achieved. The results provide an example for SMEs to implement lean production through rapid mold change.
