【摘要】：提高成本控制水平是一個(gè)企業(yè)提升自身價(jià)值的重要途徑。尤其在外部市場(chǎng)環(huán)境低迷的情況下,成本控制顯得尤為重要。R酒店是一家定位于高端政務(wù)接待類的四星級(jí)酒店,成立之初曾以國(guó)際化的管理模式、創(chuàng)新的經(jīng)營(yíng)理念、個(gè)性化的服務(wù)贏得顧客和業(yè)內(nèi)的一致好評(píng)。但是反腐政策的出臺(tái),“三公經(jīng)費(fèi)”大幅度縮減,再加上近年來酒店數(shù)量日益膨脹,想要在這樣充斥著不利因素的大背景下脫穎而出,在競(jìng)爭(zhēng)中獲得優(yōu)勢(shì)地位,酒店需從內(nèi)部挖掘潛力,運(yùn)用戰(zhàn)略手段降低成本和費(fèi)用,爭(zhēng)取更大的利潤(rùn)空間�？梢哉f,成本控制的好壞決定了企業(yè)抵御外來風(fēng)險(xiǎn)能力的大小。本文正是以R酒店的成本控制為研究對(duì)象。在研究過程中,采用了文獻(xiàn)研究、調(diào)查研究與案例研究等方法。從定性和定量?jī)蓚�(gè)角度對(duì)酒店存在的成本控制問題進(jìn)行了深入的分析。本文從R酒店的日常經(jīng)營(yíng)環(huán)節(jié)、人力成本、能源消耗三方面的成本控制現(xiàn)狀入手,發(fā)現(xiàn)酒店在采購(gòu)、倉(cāng)儲(chǔ)、加工等日常經(jīng)營(yíng)環(huán)節(jié)中分別存在著管控制度不完善、成本控制能力薄弱、成本分析不到位的問題。同時(shí),人力成本和能源成本兩方面也得不到有效的控制。對(duì)這些問題展開進(jìn)一步的分析,發(fā)現(xiàn)采購(gòu)管控制度不完善的原因在于對(duì)供應(yīng)商的管理上存在漏洞,而且采購(gòu)過程缺乏計(jì)劃性。倉(cāng)儲(chǔ)成本控制能力薄弱與存貨的周轉(zhuǎn)率偏低有關(guān)。餐飲成本分析不到位主要是成本核算方式粗放和投料隨意性過大導(dǎo)致。人力成本偏高則與酒店員工流失率高和餐飲部門存在的冗員現(xiàn)象相關(guān)。此外,能源消耗成本得不到有效控制的最根本原因就是管理層和員工的重視程度不夠。針對(duì)這些發(fā)現(xiàn)的問題,提出了建立供應(yīng)商準(zhǔn)入和績(jī)效評(píng)價(jià)制度,采用ABC分類法、定量訂貨法、定期訂貨法、標(biāo)準(zhǔn)成本法等一系列措施來完善各個(gè)具體環(huán)節(jié)的成本控制,又從整體層面提出要加強(qiáng)酒店的信息化系統(tǒng)建設(shè)和成本預(yù)算分析考核體系建設(shè)。以期為R酒店成本控制工作提供科學(xué)詳細(xì)的管理建議。
[Abstract]:Improving the level of cost control is an important way for an enterprise to enhance its own value.Especially in the situation of low external market environment, cost control appears to be particularly important. R Hotel is a four-star hotel located in the high-end government reception category. At the beginning of its establishment, it used an international management model and innovative business philosophy.Personalized service to win customers and industry praise.However, with the introduction of the anti-corruption policy, the "three public funds" have been greatly reduced, and the number of hotels has been increasing in recent years, they want to stand out against such a background of unfavorable factors and gain a dominant position in the competition.Hotels need to tap the potential from within, use strategic means to reduce costs and fees, and strive for greater profit space.It can be said that the quality of cost control determines the ability of enterprises to resist foreign risks.This paper takes R hotel cost control as the research object.In the course of the research, literature research, investigation and case study are adopted.This paper analyzes the problem of cost control in hotel from both qualitative and quantitative aspects.This paper starts with the current situation of cost control in three aspects of R hotel's daily operation, manpower cost and energy consumption, and finds out that the management and control system is not perfect in the daily management of hotel, such as purchasing, storage, processing and so on.The cost control ability is weak, the cost analysis is not in place.At the same time, labor costs and energy costs can not be effectively controlled.Through further analysis of these problems, it is found that the imperfect procurement control system is due to the loopholes in the management of suppliers and the lack of planning in the procurement process.Storage cost control capacity is weak and inventory turnover rate is low.Food and beverage cost analysis is not in place is mainly due to extensive cost accounting and excessive randomness of feeding.The high labor cost is related to the high turnover rate of hotel staff and the existence of redundant staff in the catering department.Furthermore, the most fundamental reason why the cost of energy consumption is not effectively controlled is that management and employees are not paying enough attention to it.Aiming at these problems, a series of measures, such as ABC classification, quantitative ordering, regular ordering and standard cost method, are put forward to perfect the cost control of each specific link, such as establishing the supplier admission and performance evaluation system, and adopting the ABC classification method, the quantitative ordering method, the regular ordering method and the standard cost method, and so on.At the whole level, it is proposed to strengthen the construction of the hotel information system and the cost budget analysis and assessment system.With a view to R hotel cost control work to provide scientific and detailed management advice.
