D公司醫(yī)療電源產(chǎn)品開發(fā)流程改進(jìn)

【摘要】:產(chǎn)品開發(fā)流程是D公司的核心流程,隨著市場競爭日益激烈,D公司傳統(tǒng)消費(fèi)類電源產(chǎn)品競爭力下降,產(chǎn)品轉(zhuǎn)型升級(jí)勢(shì)在必行。D公司注意到此前不被關(guān)注的醫(yī)療電源產(chǎn)品雖然單一機(jī)種需求量小、標(biāo)準(zhǔn)化程度低、開發(fā)周期長,但是單價(jià)高、利潤高、技術(shù)含量高、品質(zhì)要求高,市場競爭不激烈,決定開始進(jìn)行醫(yī)療電源產(chǎn)品開發(fā)。雖同為電源產(chǎn)品,但產(chǎn)品應(yīng)用范圍不同,開發(fā)過程中所關(guān)注的側(cè)重點(diǎn)也不同,對(duì)產(chǎn)品開發(fā)流程進(jìn)行優(yōu)化就非常必要。醫(yī)療電源產(chǎn)品與消費(fèi)類電源產(chǎn)品本質(zhì)上屬于同類產(chǎn)品,因此,可以在原有產(chǎn)品開發(fā)流程上針對(duì)其不同特點(diǎn)進(jìn)行流程優(yōu)化改造。而且從國內(nèi)外的企業(yè)流程再造項(xiàng)目實(shí)踐可以看出,流程優(yōu)化比流程再造對(duì)企業(yè)的震蕩更小,更容易見到成效。本文以D公司醫(yī)療電源產(chǎn)品開發(fā)流程為研究對(duì)象,首先對(duì)D公司及其流程現(xiàn)狀進(jìn)行了介紹,分析了產(chǎn)品開發(fā)流程中專案評(píng)估、產(chǎn)品設(shè)計(jì)、設(shè)計(jì)查證各階段存在的問題。同時(shí)結(jié)合項(xiàng)目管理理論、新產(chǎn)品開發(fā)門徑理論,提出解決方案,對(duì)D公司醫(yī)療電源產(chǎn)品開發(fā)流程進(jìn)行了優(yōu)化改造。(1)增加市場分析過程,明確產(chǎn)品開發(fā)目標(biāo),指導(dǎo)產(chǎn)品開發(fā)方向。(2)細(xì)化產(chǎn)品設(shè)計(jì)階段流程,增加產(chǎn)品設(shè)計(jì)評(píng)審過程,從而及時(shí)進(jìn)行評(píng)估及決策,減少不必要的返工和重復(fù)工作,保證設(shè)計(jì)品質(zhì)。(3)產(chǎn)品試做和設(shè)計(jì)查證過程并行進(jìn)行,要求過程中及時(shí)進(jìn)行溝通和信息共享,縮短開發(fā)周期。(4)增加損益風(fēng)險(xiǎn)管理過程,在全流程內(nèi)進(jìn)行損益風(fēng)險(xiǎn)管理,確保產(chǎn)品符合法律法規(guī)要求,將可能對(duì)病患產(chǎn)生的危害降低到可控范圍。為了確保產(chǎn)品開發(fā)流程有效執(zhí)行,本文提出了流程實(shí)施必不可少的保障措施。包括管理層的支持,公司組織結(jié)構(gòu)調(diào)整,加強(qiáng)員工培訓(xùn)。最后,以D公司X項(xiàng)目為例,對(duì)改進(jìn)后的流程進(jìn)行詳細(xì)說明。本文對(duì)D公司醫(yī)療電源產(chǎn)品開發(fā)流程的研究和優(yōu)化,不僅對(duì)D公司的產(chǎn)品開發(fā)具有重要的現(xiàn)實(shí)意義,同時(shí)對(duì)同類企業(yè)的產(chǎn)品開發(fā)流程優(yōu)化有一定的啟示和參考作用。
[Abstract]:Product development process is the core process of D Company. With the increasing competition in the market, the competitiveness of traditional consumer power supply products of D Company has declined. Product transformation and upgrading is imperative. Company D notes that medical power products that have not been concerned about before have low demand for a single machine, low standardization, and long development cycle, but with high unit prices, high profits, high technology content, and high quality requirements. Market competition is not fierce, decided to start the development of medical power products. Although it is the same power product, the application range of the product is different, and the focus of attention in the development process is also different, so it is very necessary to optimize the product development process. Medical power products and consumer power products are essentially similar products. Therefore, the original product development process can be optimized according to its different characteristics. Moreover, it can be seen from the practice of business process reengineering project at home and abroad that process optimization is less volatile and more effective than process reengineering. This paper takes the medical power product development process of company D as the research object, firstly introduces D company and its process status, analyzes the problems existing in the project evaluation, product design and design verification in the product development process. At the same time, combining the project management theory, the new product development theory and the new product development theory, the author puts forward the solution, and optimizes the development process of medical power supply product in D company. It adds the market analysis process and clarifies the product development goal. Guide product development direction. 2) refine the process of product design stage, increase the process of product design review, so as to evaluate and make decisions in time, and reduce unnecessary rework and repeated work. To ensure the design quality. 3) the process of product trial and verification is carried out in parallel, which requires timely communication and information sharing during the process, shortens the development cycle, increases the profit and loss risk management process, and manages the profit and loss risk in the whole process. Ensure that the product complies with the requirements of the law and minimizes the potential harm to the patient. In order to ensure the effective implementation of the product development process, this paper puts forward the necessary guarantee measures for the process implementation. Including management support, organizational restructuring, strengthen staff training. Finally, taking X project of D Company as an example, the improved process is explained in detail. The research and optimization of D company's medical power product development process not only has important practical significance to D company's product development, but also has certain enlightenment and reference function to the similar enterprise's product development process optimization.
