基于六西格瑪管理的Z企業(yè)水性木器涂料光澤度改善研究

【摘要】:六西格瑪管理起步于摩托羅拉公司,經(jīng)過多年的實踐應用,被世界上眾多企業(yè)所采用并獲得了良好經(jīng)濟效益的,以數(shù)據(jù)分析為基礎(chǔ),減少缺陷,節(jié)約成本,提高顧客滿意度的一種管理理念和方法。Z企業(yè)集團現(xiàn)已成為國內(nèi)最大的木器家具涂料研發(fā)、生產(chǎn)、銷售企業(yè),作為涂料行業(yè)水性木器涂料的領(lǐng)先企業(yè),如何保證水性木器涂料產(chǎn)品質(zhì)量的穩(wěn)定性,提升水性木器涂料質(zhì)量水平,主要是光澤度一次檢驗合格率問題,已成為公司發(fā)展面臨的主要問題,提高產(chǎn)品質(zhì)量的一致性是當前日益嚴峻的環(huán)保壓力下行業(yè)得到快速“油轉(zhuǎn)水”的基礎(chǔ)�;谶@樣的背景下,選取了水性木器涂料光澤度質(zhì)量項目作為本論文的應用研究課題。本論文首先介紹了基于當前涂料行業(yè)在環(huán)保升級的大環(huán)境下,企業(yè)產(chǎn)品轉(zhuǎn)型升級過程中的論文選題背景和實踐意義,介紹了六西格瑪管理以及在國內(nèi)外的成功應用經(jīng)驗,并詳細描述了六西格瑪管理的起源和發(fā)展進程。同時介紹了木器涂料行業(yè)的主要情況、面臨的主要問題,對z企業(yè)實施六西格瑪管理進行了必要性分析。最后通過z企業(yè)水性木器涂料光澤度一檢合格率質(zhì)量改善為對象,通過運用定義(define)、測量(measure)、分析(analyze)、改進(improve)、控制(control)五個階段構(gòu)成的過程改進方法來提升目前z企業(yè)水性木器涂料產(chǎn)品生產(chǎn)過程中光澤度一檢合格率偏低的問題。在定義階段,根據(jù)水性木器涂料工藝流程,識別了光澤度質(zhì)量問題,組建了六西格瑪項目團隊,運用高端流程圖(sipoc)來識別質(zhì)量問題產(chǎn)生的環(huán)節(jié)。在測量階段,運用企業(yè)生產(chǎn)流程圖、因果圖確定影響光澤度質(zhì)量問題的因素,并制定了數(shù)據(jù)收集計劃,利用單因素方差分析等手段評估了測量系統(tǒng)的有效性,確保測量結(jié)果的準確性和精確度。在分析階段,運用運行圖、xbar-s控制圖對生產(chǎn)過程穩(wěn)定性、過程能力進行了分析,最終通過相關(guān)性分析、回歸分析的方法確定了影響水性木器涂料光澤度質(zhì)量問題的關(guān)鍵因素。在改善階段,對關(guān)鍵因素針對性制定了解決方案,試運行結(jié)果達到了預期的目標。在控制階段,通過優(yōu)化工藝流程、修改作業(yè)指導書、培訓等方式將成功做法標準化。通過六西格瑪管理理論在z企業(yè)水性木器涂料光澤度一檢合格率質(zhì)量管理中的應用研究,尋找出影響產(chǎn)品一檢合格率原因,從而針對性提出了解決方案,在企業(yè)的實踐運行中證明是可行的、有效的,為下一步Z企業(yè)六西格瑪活動的開展和質(zhì)量水平的提升積累了寶貴的經(jīng)驗。為當前國家所倡導的供給側(cè)改革,產(chǎn)品的轉(zhuǎn)型升級、也為民營涂料企業(yè)逐步做大做強的探索提供了可供參考的經(jīng)驗。
[Abstract]:Six Sigma management started from Motorola Company. After many years of practice and application, it has been adopted by many enterprises in the world and obtained good economic benefits. Based on data analysis, it can reduce defects and save costs. A Management concept and method to improve customer satisfaction. Z Enterprise Group has become the largest enterprise in China in the field of wood furniture coatings research and development, production and sales, as a leading enterprise in the paint industry of water-based wood coatings. How to ensure the stability of waterborne wood coatings product quality and improve the quality level of waterborne wood coatings, mainly the problem of gloss inspection pass rate, has become the main problem facing the development of the company. Improving the consistency of product quality is the basis of rapid oil to water transfer under the increasingly severe pressure of environmental protection. Based on this background, waterborne wood coating gloss quality project is selected as the application research topic of this paper. This paper first introduces the background and practical significance of the thesis in the process of product transformation and upgrading under the environment of environmental protection upgrade in the paint industry, and introduces the six Sigma management and successful application experience at home and abroad. The origin and development of six Sigma management are described in detail. At the same time, the main situation and problems of wood coatings industry are introduced, and the necessity of implementing six Sigma management in z enterprise is analyzed. Finally, through z enterprise waterborne wood coating gloss, the quality of qualified rate is improved. By using the process improvement method of defining, measuring, analyzing, improving and controlling five stages, the problem of low gloss and pass rate in the production process of waterborne wood coatings in Z enterprise is improved. In the definition stage, according to the waterborne wood coating process, the gloss quality problem was identified, and the six Sigma project team was set up to identify the links of the quality problem by using the high-end flowchart. In the measurement stage, the factors influencing the gloss quality are determined by using the enterprise production flow chart and causality diagram, and the data collection plan is worked out, and the effectiveness of the measurement system is evaluated by means of single factor variance analysis, etc. Ensure accuracy and accuracy of measurements. In the stage of analysis, the stability and capability of the production process were analyzed by using the control chart of operation diagram xbar-s. Finally, the key factors affecting the gloss quality of waterborne wood coatings were determined by means of correlation analysis and regression analysis. In the stage of improvement, the solution of key factors is worked out, and the test results reach the expected goal. In the control phase, the successful practices are standardized by optimizing the process flow, modifying the operation instruction, training and so on. Through the application research of six Sigma management theory in the quality management of the gloss of water-borne wood coatings in z enterprise, the reasons that affect the qualification rate of the first inspection of products are found out, and the solutions are put forward. It is proved to be feasible and effective in the practical operation of enterprises. It accumulates valuable experience for the development of six Sigma activities and the improvement of quality level in Z enterprise. For the current national advocate of supply-side reform, product transformation and upgrading, but also for the private paint enterprises to gradually larger and stronger exploration to provide a reference experience.
