一汽集團(tuán)越野車產(chǎn)品研制流程優(yōu)化研究

【摘要】:在中國十三五改革強(qiáng)軍規(guī)劃“軍民融合”的發(fā)展戰(zhàn)略及裝備建設(shè)“兩成兩力”的原則背景下,我國越野車輛裝備進(jìn)入了一個(gè)跨越式的發(fā)展時(shí)期。越野車輛是戰(zhàn)時(shí)實(shí)施部隊(duì)快速機(jī)動(dòng)的主要手段,建立一支強(qiáng)大的戰(zhàn)略、戰(zhàn)役越野車輛裝備力量,對(duì)提升中國國防實(shí)力及取得戰(zhàn)爭的勝利來說至關(guān)重要。一汽集團(tuán)自2009年開始,通過我國第三代越野車輛的研制,于2014年成功完成設(shè)計(jì)定型,在向顧客交付“高質(zhì)量、高可靠性”越野車產(chǎn)品的同時(shí)也積極進(jìn)行越野車輛研制經(jīng)驗(yàn)積累及過程總結(jié),形成了適合越野車輛研制及開發(fā)的《產(chǎn)品研制流程》,在越野車輛裝備行業(yè)內(nèi)屬于首次發(fā)布,交付的研制流程、經(jīng)驗(yàn)、規(guī)范、全套技術(shù)文件模板等成果逐漸在越野車輛系統(tǒng)內(nèi)得到推廣及應(yīng)用。在取得成績的同時(shí),我們也應(yīng)該勇于面對(duì)不足,雖然一汽集團(tuán)通過研制經(jīng)驗(yàn)的積累及總結(jié),解決了越野車輛研制流程缺失的問題,形成的研制流程也能初步指導(dǎo)后續(xù)變型車產(chǎn)品的開發(fā)及過程控制,但在研制流程精益化、科學(xué)性、系統(tǒng)性上還有很大的不足及改進(jìn)空間,需要進(jìn)行針對(duì)性的、合理性的流程思考、優(yōu)化完善及精益化設(shè)計(jì),提升研制流程的科學(xué)性及適宜性,確保一汽集團(tuán)越野車產(chǎn)品能按流程便捷、高效的開展。本文通過簡要介紹一汽集團(tuán)越野車輛研制流程的主要內(nèi)容,剖析現(xiàn)階段一汽集團(tuán)越野車產(chǎn)品研制流程存在問題及原因,通過采用流程改進(jìn)及整體優(yōu)化等方法進(jìn)行了越野車產(chǎn)品研制流程思考及優(yōu)化的探析與研究。確立了一汽集團(tuán)越野車產(chǎn)品研制流程優(yōu)化方案的目標(biāo)及原則。確定了越野車產(chǎn)品研制流程優(yōu)化方案的主要內(nèi)容,定位于研制流程整體、工作任務(wù)配置、典型關(guān)鍵重要過程的效率及質(zhì)量提升等方面入手,提升研制流程價(jià)值創(chuàng)造能力及研制工作效能。同時(shí)從管理上、技術(shù)上等維度進(jìn)行了可行性分析及評(píng)價(jià),驗(yàn)證了研制流程優(yōu)化方案的可實(shí)施性及合理性。同時(shí)搭建“集產(chǎn)品研制流程、工作規(guī)定、研發(fā)工具、IT化建設(shè)、知識(shí)積累”于一體的研制流程體系,共同保障越野車產(chǎn)品研制項(xiàng)目管理、需求論證、方案設(shè)計(jì)、工程驗(yàn)證、產(chǎn)品定型等工作有機(jī)結(jié)合在一起,保證研制工作效率及協(xié)同效應(yīng)的持續(xù)改善及提升;最后依托研制組織架構(gòu)重組、研制能力發(fā)展等多方面保障手段確保優(yōu)化后的研制流程能夠得到真正的落地實(shí)施,達(dá)到提升研制效率,降低研制成本,縮短研制周期,提高顧客滿意度的效果,最終實(shí)現(xiàn)一汽集團(tuán)越野車產(chǎn)品研制流程優(yōu)化改進(jìn),促進(jìn)一汽集團(tuán)越野車產(chǎn)品研制工作高質(zhì)、高效運(yùn)行,使一汽集團(tuán)走上“質(zhì)量效益型企業(yè)”的綠色發(fā)展之路。
[Abstract]:Under the background of the development strategy of "military and civil integration" in the 13th Five-Year Plan of China's reform and strengthening army and the principle of "22% strength" in equipment construction, China's cross-country vehicle equipment has entered a period of leapfrogging development. Off-road vehicles are the main means to implement the rapid maneuvering of troops in wartime. It is very important to establish a powerful strategy and equipment for the off-road vehicles in battle to enhance China's national defense strength and win the war. Since 2009, FAW Group has successfully completed the design finalization in 2014 through the development of the third generation off-road vehicles in China, and is delivering "high quality" to customers. The high reliability "off-road vehicle products" are also actively engaged in the cross-country vehicle development experience accumulation and process summary, forming a "product development process" suitable for the cross-country vehicle development and development, which is the first issue in the off-road vehicle equipment industry. Delivery of the development process, experience, specifications, full set of technical documents template and other results in the cross-country vehicle system gradually to be promoted and applied. At the same time, we should be brave enough to face up to the shortcomings, although FAW Group has solved the problem of missing the development process of off-road vehicles through the accumulation and summing up of research experience. The developed research process can also be used to guide the development and process control of the following variant vehicle products. However, there are still a lot of deficiencies and room for improvement in the development process of lean, scientific and systematic, which need to be targeted. Rational process thinking, optimization, perfection and lean design, to enhance the scientific and appropriate development process, to ensure that FAW Group off-road vehicle products can be carried out according to the process convenient and efficient. This paper briefly introduces the main contents of the development process of off-road vehicles in FAW Group, and analyzes the problems and causes of the development process of off-road vehicles in FAW Group at the present stage. By adopting the methods of process improvement and overall optimization, the paper analyzes and studies the process of development and optimization of off-road vehicle products. The objective and principle of the development process optimization scheme of FAW off-road vehicle are established. The main contents of the optimization scheme of the product development process of the off-road vehicle are determined. It is located in the aspects of the whole development process, the assignment of the work task, the efficiency and the quality improvement of the typical key important process, and so on. Enhance the development process value creation ability and development efficiency. At the same time, the feasibility analysis and evaluation are carried out from the aspects of management and technology, which verifies the feasibility and rationality of the development process optimization scheme. At the same time, we should build a research process system that integrates product development processes, work regulations, R & D tools, IT construction, knowledge accumulation, and jointly guarantees the project management, demand demonstration, project design, engineering verification of off-road vehicle product development. Product finalization and other work are organically combined to ensure continuous improvement and promotion of the efficiency and synergy of research and development. Finally, it relies on the reorganization of the organizational structure of the research and development. The development of research capability and other means to ensure that the optimized development process can be truly implemented, to improve the development efficiency, reduce the development costs, shorten the development cycle, and improve customer satisfaction. Finally, the optimization and improvement of the development process of FAW Group off-road vehicle product is realized, and the high quality and high efficiency operation of FAW Group off-road vehicle product development is promoted, which makes FAW Group go on the green development road of "quality and benefit enterprise".
