FMEA在S風(fēng)電公司研發(fā)項(xiàng)目風(fēng)險(xiǎn)管理中的應(yīng)用研究

【摘要】:全球都面臨著自然能源逐漸枯竭的危機(jī),對(duì)綠色可持續(xù)能源的利用成為未來(lái)發(fā)展的方向。在此背景中風(fēng)電行業(yè)得到了快速的發(fā)展,同時(shí)風(fēng)電企業(yè)也面臨著嚴(yán)峻的競(jìng)爭(zhēng)。要想在激烈的競(jìng)爭(zhēng)中獲得更大的生存空間,無(wú)論是對(duì)產(chǎn)品的更新?lián)Q代還是產(chǎn)品的質(zhì)量都有了更高的要求。企業(yè)研發(fā)項(xiàng)目是企業(yè)賴以生存的重要支柱,若不加以嚴(yán)格控制,將造成巨大的浪費(fèi)和損失。企業(yè)面對(duì)著內(nèi)部外部的不確定性、復(fù)雜的市場(chǎng)環(huán)境、企業(yè)管理經(jīng)費(fèi)缺乏以及管理能力的限制等因素,都可能會(huì)造成企業(yè)研發(fā)項(xiàng)目延期、停止、失敗或者無(wú)法完成。所以,采取適當(dāng)?shù)拇胧⿲?duì)項(xiàng)目風(fēng)險(xiǎn)進(jìn)行控制非常重要,對(duì)企業(yè)有著十分重要的意義。本文以S公司真實(shí)項(xiàng)目數(shù)據(jù)為基礎(chǔ),根據(jù)S公司研發(fā)項(xiàng)目風(fēng)險(xiǎn)管理的情況,把失效模式和影響分析(FMEA)應(yīng)用到項(xiàng)目的風(fēng)險(xiǎn)管理中,可以有效的發(fā)揮FMEA的事先控制作用,對(duì)研發(fā)項(xiàng)目存在的風(fēng)險(xiǎn)進(jìn)行管理,以達(dá)到降低風(fēng)險(xiǎn)的目的。本文首先介紹了項(xiàng)目管理相關(guān)理論,項(xiàng)目風(fēng)險(xiǎn)管理相關(guān)理論,FMEA的相關(guān)理論,以及國(guó)內(nèi)外風(fēng)電行業(yè)的現(xiàn)狀。隨后介紹了S公司研發(fā)項(xiàng)目流程,并且分析了S公司研發(fā)項(xiàng)目風(fēng)險(xiǎn)管理的現(xiàn)狀,指出了不足之處。在以上幾個(gè)部分的研究基礎(chǔ)上提出了在現(xiàn)有研發(fā)項(xiàng)目管理流程中運(yùn)用FMEA方法對(duì)研發(fā)項(xiàng)目管理中的風(fēng)險(xiǎn)進(jìn)行事先控制的建議。隨后構(gòu)建了符合S公司的研發(fā)項(xiàng)目風(fēng)險(xiǎn)管理的FMEA流程,設(shè)計(jì)了風(fēng)險(xiǎn)嚴(yán)重度S、發(fā)生率O和探測(cè)度D的評(píng)價(jià)表格,以及FMEA分析表格。然后將FMEA流程運(yùn)用到S公司的實(shí)際研發(fā)項(xiàng)目中,識(shí)別該項(xiàng)目的風(fēng)險(xiǎn),運(yùn)用德爾菲法給出風(fēng)險(xiǎn)嚴(yán)重度、發(fā)生率、探測(cè)度的評(píng)價(jià),并得出了風(fēng)險(xiǎn)度RPN的數(shù)值,對(duì)風(fēng)險(xiǎn)排序,根據(jù)風(fēng)險(xiǎn)度RPN的大小制訂風(fēng)險(xiǎn)應(yīng)對(duì)方案。最后,對(duì)導(dǎo)入FMEA方法的效果進(jìn)行了分析,得出利用這一方法研發(fā)項(xiàng)目風(fēng)險(xiǎn)管理更加具有針對(duì)性,可以對(duì)風(fēng)險(xiǎn)更加人性化的控制,有效地提高工作的效率,并且能夠降低項(xiàng)目風(fēng)險(xiǎn)。
[Abstract]:The world is facing the crisis of the depletion of natural energy, the use of green sustainable energy becomes the direction of development in the future. In this context, wind power industry has been rapid development, at the same time wind power enterprises are also facing severe competition. In order to obtain more living space in the fierce competition, there are higher requirements for the upgrading of products and the quality of products. Enterprise R & D project is an important pillar of enterprise survival, if it is not strictly controlled, it will cause huge waste and loss. Faced with the internal and external uncertainty, the complex market environment, the lack of management funds and the limitation of management ability, enterprises may delay, stop, fail or fail to complete their R & D projects. Therefore, it is very important to take appropriate measures to control the project risk. Based on the real project data of S Company, according to the risk management of R & D project in S Company, the failure mode and impact analysis are applied to the risk management of the project, which can effectively play the role of pre-control of FMEA. Manage the risk of R & D project to reduce the risk. This paper firstly introduces the theory of project management, the theory of project risk management and the current situation of wind power industry at home and abroad. Then it introduces the R & D project flow of S Company, analyzes the current situation of R & D Project risk Management in S Company, and points out the shortcomings. On the basis of the above research, the paper puts forward the suggestion of using FMEA method to control the risk in R & D project management in the current R & D project management process. Then the FMEA process of R & D project risk management of S Company is constructed, and the evaluation tables of risk severity, incidence O and detectability D, and the FMEA analysis table are designed. Then the FMEA process is applied to the actual R & D project of S Company, and the risk of the project is identified. The evaluation of risk severity, incidence rate, detection degree is given by Delphi method, and the value of risk degree RPN is obtained, and the risk ranking is obtained. Make the risk response plan according to the risk degree RPN. Finally, the effect of introducing FMEA method is analyzed, and it is concluded that using this method to develop project risk management is more targeted, can control risk more humanized, and effectively improve the efficiency of work. And can reduce project risk.
