【摘要】：近些年,隨著卡車制造業(yè)的迅速成長(zhǎng),企業(yè)高增長(zhǎng)高成本的粗放式管理、流程不足,造成生產(chǎn)所用的物料、能源、設(shè)備以及人工等絕對(duì)成本隨之加高。同時(shí),伴隨著全球化的產(chǎn)能過剩,加大了行業(yè)間的激烈競(jìng)爭(zhēng),導(dǎo)致產(chǎn)品的生命周期大幅縮短。另一方面,互聯(lián)網(wǎng)時(shí)代的到來,撼動(dòng)了過去工業(yè)時(shí)代信息不對(duì)稱的狀況�；ヂ�(lián)網(wǎng)的到來,讓客戶與制造商之間可以低成本的進(jìn)行連接,由此每個(gè)人的個(gè)性化需求被不斷放大,產(chǎn)生出很多個(gè)性化定制的需求。但是這些定制化的需求通常很小,需要制造企業(yè)能夠小批量、定制化的快速生產(chǎn)。這就要求企業(yè)加快產(chǎn)品研發(fā)、物料配送、生產(chǎn)制造等等環(huán)節(jié)的效率,過去一些粗放的管理模式將會(huì)嚴(yán)重降低企業(yè)在這方面的競(jìng)爭(zhēng)力。由此,我們需要對(duì)相關(guān)流程進(jìn)行改進(jìn),對(duì)已有的各信息管理系統(tǒng)實(shí)現(xiàn)互通,打破企業(yè)內(nèi)部如ERP、SCM、MES等系統(tǒng)間的信息孤島局面。本文首先分析了JC公司生產(chǎn)供貨業(yè)務(wù)的上下游關(guān)系及部門范圍,找出其在倉(cāng)儲(chǔ)配送、配送指示以及計(jì)劃消減環(huán)節(jié)管理上存在的問題。接著,運(yùn)用流程優(yōu)化改進(jìn)的原理,對(duì)流程進(jìn)行持續(xù)完善,并闡述了對(duì)現(xiàn)有流程優(yōu)化改進(jìn)的具體方案。解決了倉(cāng)儲(chǔ)配送物料錯(cuò)誤、物料到達(dá)工位不準(zhǔn)確、車間現(xiàn)場(chǎng)配送混亂、物料退貨工作復(fù)雜等問題。比如:在倉(cāng)儲(chǔ)配送流程中,提高物料配送準(zhǔn)確度、降低物料配送成本、達(dá)成供應(yīng)商采購(gòu)合同中供貨配額的執(zhí)行;在配送指示流程中,提高物料配送到工位的效率及準(zhǔn)確度、精確了配送節(jié)拍、合理規(guī)劃現(xiàn)場(chǎng)配送路線;在計(jì)劃削減流程中,大幅減少退貨量、提高物料供需量的一致度。優(yōu)化后的流程,在實(shí)際生產(chǎn)中直接或間接的提高了生產(chǎn)物料供應(yīng)效率、降低了供貨成本,解決了車間現(xiàn)場(chǎng)領(lǐng)料沖突、物料堆積、物料錯(cuò)裝甚至停工待料等現(xiàn)象頻繁發(fā)生的問題。同時(shí),在供需單位間配送接收物料、倉(cāng)儲(chǔ)庫(kù)存、線邊庫(kù)存等信息的互通方面,得到明顯提升。通過實(shí)現(xiàn)JC公司生產(chǎn)供貨業(yè)務(wù)中相關(guān)信息系統(tǒng)的全面整合,最終達(dá)成企業(yè)生產(chǎn)供貨流程效能的顯著提高。通過對(duì)JC公司生產(chǎn)供貨流程優(yōu)化工作的實(shí)際改進(jìn)過程,進(jìn)行歸納總結(jié),以此展示改進(jìn)流程取得的成果,并探索未來發(fā)展的思路,希望能為汽車制造業(yè)信息化發(fā)展提供積極有益的參考。
[Abstract]:In recent years, with the rapid growth of the truck manufacturing industry, high growth, extensive management, high cost of the business process, which used in the production of material, energy, equipment, etc. with the absolute cost of artificial heightening. At the same time, along with the globalization of overcapacity, increasing fierce competition between the industry, resulting in product life cycle significantly reduced. On the other hand, the advent of the Internet era, the past to shake up the situation of information asymmetry in the industrial age. The advent of the Internet, make between customers and manufacturers can make a low cost connection, thus each person's individual demand is constantly enlarged, resulting in a lot of customization needs. But these customized demand is usually very small that requires manufacturing enterprises to small batch production, rapid production of customized. This requires enterprises to speed up product development, material distribution, production efficiency and so on aspects of the past Some of the extensive management mode will seriously reduce the competitiveness of enterprises in this area. Therefore, we need to process improvement, the information management system for interworking, break the enterprise such as ERP, SCM, MES and other information silos situation system. This article first analyzes the relationship between the upstream and downstream production supply company JC the business department and find out the scope, in warehousing and distribution, delivery instructions and plans to cut the link of management problems. Then, using the flow optimization principle, the process of continuous improvement, and elaborated on the specific process optimization scheme to improve. To solve the storage and distribution of material errors, the material reaches the location is not accurate workshop distribution, chaos, the problem of material return work is complex. For example: in the storage and distribution process, improve the material delivery accuracy, reduce the material cost of distribution, a supplier The implementation of the procurement contract in supply quotas; in the distribution indicating process, improve the efficiency of material delivery to the station and accuracy, accurate delivery time, reasonable distribution route planning field; in the plan to cut process, greatly reduce the amount of return, improve the material supply and demand consistency. After the optimization process, in the actual production. Directly or indirectly enhances the supply of materials for production efficiency, reduce supply costs, solve the workshop material conflicts, material accumulation, material or even wrong equipment downtime phenomenon occurred frequently. At the same time, in a single supply distribution material receiving, storage, interchange line side inventory information, get improved significantly. By integrating the resources information system to realize the JC company production supply business, reach a significantly improve production efficiency of the supply process. Based on the JC production process and delivery The actual improvement process of the work is summarized, so as to show the achievement of the improvement process and explore the future development ideas, hoping to provide positive and useful reference for the development of automotive manufacturing informatization.
