YT公司涂裝車間生產(chǎn)管理方式改進(jìn)研究

【摘要】:隨著全球經(jīng)濟(jì)一體化進(jìn)程的加快,制造業(yè)競爭日趨激烈,成本壓力急劇上升,傳統(tǒng)的管理理念和生產(chǎn)方式已不能滿足現(xiàn)代化企業(yè)的生產(chǎn)要求。而精益生產(chǎn)方式是當(dāng)今世界工業(yè)界主導(dǎo)生產(chǎn)組織管理方式之一,其基本思想是通過實現(xiàn)準(zhǔn)時生產(chǎn),消除生產(chǎn)過程中的一切浪費(fèi),以快速多變的生產(chǎn)方式和個性化的產(chǎn)品應(yīng)對多變的市場需求。精益生產(chǎn)也是運(yùn)營管理改善的目標(biāo)。本文以YT公司涂裝車間為載體,討論精益思想在生產(chǎn)管理中的應(yīng)用。目的是運(yùn)用精益生產(chǎn)相關(guān)理論工具方法,對車間生產(chǎn)管理情況實施改進(jìn),力求提升生產(chǎn)運(yùn)營水平,從而提高生產(chǎn)效率和質(zhì)量,縮短周期,降低成本。本文首先介紹研究背景及意義、研究內(nèi)容和方法,綜述運(yùn)營管理的理論和發(fā)展趨勢、精益生產(chǎn)方式的工具方法等。其次,介紹了YT客車公司生產(chǎn)體系和涂裝車間的概況,對涂裝車間生產(chǎn)效率、計劃排產(chǎn)、庫存管理、人員管理、質(zhì)量管理等狀況進(jìn)行了全面分析;再次,結(jié)合運(yùn)營管理及精益生產(chǎn)思想,根據(jù)消除浪費(fèi)、均衡生產(chǎn)、標(biāo)準(zhǔn)化等原理,針對車間當(dāng)前的問題,制定了產(chǎn)品分流設(shè)計、計劃管理及庫存管理改進(jìn)、質(zhì)量標(biāo)準(zhǔn)化、人員管理優(yōu)化等方面的改進(jìn)方案。最后對車間生產(chǎn)管理改進(jìn)方案制定一系列保障機(jī)制,并對改進(jìn)方案的實施效果進(jìn)行全面分析,同時提出下步的改進(jìn)方向。本文聚焦YT客車涂裝車間生產(chǎn)管理方式的改進(jìn),從該車間的現(xiàn)狀分析及生產(chǎn)運(yùn)營管理存在的問題入手,通過產(chǎn)品分線的流水線設(shè)計、線平衡、標(biāo)準(zhǔn)化等精益生產(chǎn)方法推動,輔之以車間組織能力和組織文化的支撐,經(jīng)過一年的實踐,實現(xiàn)生產(chǎn)周期縮短17.3%,庫存資金下降40多萬,8小時人均產(chǎn)出工時提升35.5%,單車問題數(shù)下降46%,總之,車間在生產(chǎn)效率、質(zhì)量、生產(chǎn)成本、交付周期等各方面都有明顯提升。改進(jìn)方案和保障措施不僅對公司內(nèi)部其它部門具有普遍意義,對于同類型的企業(yè)具有一定的參考價值。
[Abstract]:With the acceleration of the process of global economic integration, the competition of manufacturing industry is becoming more and more fierce, and the cost pressure is rising sharply. Traditional management concepts and production methods can not meet the production requirements of modern enterprises. Lean production is one of the leading production organization management methods in the world. Its basic idea is to achieve just-in-time production, eliminate all waste in the production process. Rapid and changeable production and personalized products to meet the changing market demand. Lean production is also the goal of operational management improvement. This paper takes YT painting workshop as the carrier. This paper discusses the application of lean thought in production management. The purpose is to improve the production management of workshop by using the relevant theoretical tools and methods of lean production, and to improve the level of production operation. In order to improve the production efficiency and quality, shorten the cycle, reduce the cost. Firstly, this paper introduces the research background and significance, research content and methods, and summarizes the theory and development trend of operation management. Secondly, it introduces the production system of YT bus company and the general situation of painting workshop, production efficiency, production planning, inventory management, personnel management. Quality management and other conditions were comprehensively analyzed; Thirdly, according to the principles of eliminating waste, balanced production, standardization and so on, combined with the idea of operation management and lean production, this paper formulates the product shunt design, plan management and inventory management improvement in view of the current problems in the workshop. Quality standardization, personnel management optimization and other aspects of the improvement program. Finally, the workshop production management improvement program to formulate a series of security mechanisms, and the implementation of the improvement program to carry out a comprehensive analysis. This paper focuses on the improvement of the production management mode of YT bus painting workshop, starting with the analysis of the present situation of the workshop and the problems existing in the production and operation management. Through the product line pipeline design, line balance, standardization and other lean production methods, supplemented by workshop organizational capacity and organizational culture support, after one year of practice, the production cycle can be shortened by 17.3%. Inventory funds dropped by more than 400,000 hours per capita output man-hours increased by 35.5. the number of bicycle problems dropped by 460.In short, the production efficiency, quality, and production cost of the workshop. The improvement scheme and safeguard measures are not only of universal significance to other departments of the company, but also of certain reference value to the same type of enterprises.
