千島湖游艇建造工程項目進度成本管理研究

【摘要】:中國緊隨美國、歐洲等消費大國成為游艇制造的第三國家,也是游艇消費的第一潛在大市場。在建造行業(yè)的激烈競爭下,游艇建造單位須不斷提高自身技術(shù)和管理水平。在項目實施前,做前期進度成本計劃,在項目實施過程中及時面對現(xiàn)實情況提出優(yōu)化措施,在優(yōu)化時,充分考慮項目自身的特性,增強優(yōu)化方法的針對性、實用性,因此,針對項目做進度成本管理工作是對企業(yè)提高技術(shù)和管理水平以及提升企業(yè)競爭能力具有十分重要的實踐意義。首先,詳細闡述項目管理中成本與進度之間的關(guān)系以及列述項目管理中項目進度與成本控制的研究方法與研究基礎(chǔ)。其次,主體部分以千島湖游艇建造項目為例,介紹千島湖游艇建造項目工程概況,同時了解千島湖游艇建造項目中各階段成本及各階段工期情況,然后分析千島湖游艇建造工程成本與進度之間的關(guān)系,為后期,對千島湖游艇建造項目進行合理的進度計劃和成本計劃,同時進一步對千島湖游艇建造項目進行工作分解結(jié)構(gòu)(WBS),組織結(jié)構(gòu)設(shè)計、施工人員的責(zé)任分配矩陣以及各項工作持續(xù)時間的參數(shù)估計,同時計算在目標工期內(nèi)完工的概率以及繪制單代號網(wǎng)絡(luò)圖和甘特圖。再根據(jù)個項目的工程花費對各項工作工程費用、建造安裝工程費用進行計算等。然后,使用Microsoft Project 2010繪制千島湖游艇建造項目的跟蹤甘特圖和網(wǎng)絡(luò)計劃圖,同時對項目進行掙值分析,之后分析項目的掙值結(jié)果,對項目提前或者落后的情況進行排查,從而制定下階段的安排與任務(wù)。最后,對關(guān)鍵工作進行合適的壓縮,同時建立CPM的進度成本的優(yōu)化平衡模型中進行優(yōu)化,根據(jù)優(yōu)化的結(jié)果重新編排進度與成本的最適合的計劃。本論文的研究對一般游艇的建造以及大中型游艇工程建造項目的進度成本計劃控制與優(yōu)化方面,有著一定的研究參考價值。

It is very important for enterprises to improve the technology and management level and enhance the competitiveness of enterprises to do the project schedule cost management. First of all. The relationship between cost and schedule in project management and the research methods and research basis of project schedule and cost control in project management are described in detail. Secondly, the main part takes the yacht construction project of Qiandao Lake as an example. This paper introduces the general situation of the yacht construction project in Qiandao Lake, and at the same time understands the cost of each stage and the time limit of each stage in the construction project of the yacht in Qiandao Lake, and then analyzes the relationship between the construction cost and the progress of the yacht construction in Qiandao Lake. For the later period, the reasonable progress plan and cost plan are carried out on the construction project of Qiandao Lake yacht. At the same time, the work decomposing structure and organizational structure design of the yacht construction project of Qiandao Lake are further carried out. The responsibility allocation matrix of the construction personnel and the parameter estimation of the duration of each work. At the same time, calculate the probability of completion within the target period and draw single code network diagram and Gantt chart. Then according to the cost of each project, the cost of construction and installation works are calculated. Then. Using Microsoft Project 2010 to draw the tracking Gantt chart and network plan of the Thousand Island Lake Yacht Construction Project, and carry on the earned value analysis to the project at the same time. After the analysis of the earned value of the project results, the project ahead of schedule or backward situation to investigate, so as to formulate the next stage of the arrangements and tasks. Finally, the key work for appropriate compression. At the same time, the optimization equilibrium model of schedule cost of CPM is established. According to the results of optimization rearrange the schedule and cost of the most suitable plan. This paper studies the construction of general yachts as well as large and medium-sized yacht construction project schedule cost control and optimization aspects. It has certain research reference value.
