進(jìn)度管理在數(shù)字音頻編解碼系統(tǒng)研發(fā)項(xiàng)目中的應(yīng)用

【摘要】:我國數(shù)字電視產(chǎn)業(yè)近年來發(fā)展迅速,在國家相關(guān)部門的支持下一批自主知識(shí)產(chǎn)權(quán)的數(shù)字電視核心技術(shù)被確定為國家標(biāo)準(zhǔn),DRA (Digital Rise Audio,多聲道數(shù)字音頻編解碼技術(shù))作為國家數(shù)字音頻標(biāo)準(zhǔn)已完全打破國外音頻技術(shù)標(biāo)準(zhǔn)的壟斷地位,對(duì)我國數(shù)字電視產(chǎn)業(yè)的健康發(fā)展奠定了良好基礎(chǔ)。此先進(jìn)技術(shù)的產(chǎn)業(yè)化,響應(yīng)國家號(hào)召提升我國數(shù)字音視頻產(chǎn)業(yè)的自主創(chuàng)新能力和核心競爭力,從而研發(fā)出我國完全自主知識(shí)產(chǎn)權(quán)的數(shù)字音頻編解碼系統(tǒng),是產(chǎn)業(yè)化中至關(guān)重要的一項(xiàng)環(huán)節(jié)。然而僅依靠企業(yè)管理人員的經(jīng)驗(yàn)不能高效的將先進(jìn)技術(shù)轉(zhuǎn)化為先進(jìn)產(chǎn)品從而帶來更好的經(jīng)濟(jì)效益,那么企業(yè)就迫切需要將現(xiàn)代項(xiàng)目管理理論引入新系統(tǒng)研發(fā)項(xiàng)目中提高核心競爭力。 本論文的研究圍繞解決以上問題展開,通過數(shù)字音頻編解碼系統(tǒng)研發(fā)項(xiàng)目,利用進(jìn)度管理理論針對(duì)縮短研發(fā)上市銷售周期,控制研發(fā)進(jìn)度,保證新系統(tǒng)研發(fā)效率等方面進(jìn)行了深入的研究。首先,論述項(xiàng)目管理及研發(fā)項(xiàng)目管理自身特點(diǎn),深入研究項(xiàng)目進(jìn)度管理理論、步驟、技術(shù)方法和工具。然后利用進(jìn)度計(jì)劃和進(jìn)度控制的基礎(chǔ)理論和方法技術(shù),應(yīng)用于數(shù)字音頻編解碼系統(tǒng)研發(fā)項(xiàng)目中,采用工作分解結(jié)構(gòu)法定義項(xiàng)目工作內(nèi)容,按照邏輯關(guān)系和組織關(guān)系進(jìn)行工作排序,運(yùn)用專家判斷法分配資源和估算項(xiàng)目工作單元持續(xù)時(shí)間,使用關(guān)鍵路徑法確定項(xiàng)目關(guān)鍵路徑和項(xiàng)目總工期,繪制出項(xiàng)目網(wǎng)絡(luò)計(jì)劃圖,從而制定出原始的新系統(tǒng)研發(fā)項(xiàng)目進(jìn)度計(jì)劃,利用工期優(yōu)化法對(duì)網(wǎng)絡(luò)計(jì)劃進(jìn)行優(yōu)化,最終形成符合工期要求的項(xiàng)目進(jìn)度計(jì)劃。在接下來的項(xiàng)目實(shí)施過程中采用動(dòng)態(tài)控制原理對(duì)項(xiàng)目實(shí)施過程采用動(dòng)態(tài)循環(huán)的控制方法,針對(duì)產(chǎn)生的偏差進(jìn)行識(shí)別和分析,繼而采取有效的措施進(jìn)行糾偏,調(diào)整后的計(jì)劃始終在進(jìn)度范圍內(nèi)。最后總結(jié)全文,提出了不足和下一步研究方向。 經(jīng)過項(xiàng)目實(shí)際操作和分析,確實(shí)實(shí)現(xiàn)了優(yōu)化計(jì)劃工期比原計(jì)劃工期大幅縮短,證明了本文對(duì)數(shù)字音頻編解碼系統(tǒng)研發(fā)項(xiàng)目進(jìn)度管理研究成果確實(shí)有效,同時(shí)改變了本企業(yè)粗獷的運(yùn)用項(xiàng)目管理方法的尷尬境地。希望本論文的研究成果可以為企業(yè)研發(fā)項(xiàng)目的進(jìn)度管理提供有益的啟示,為今后其他研發(fā)項(xiàng)目提供參考依據(jù),也能為同行業(yè)企業(yè)的研發(fā)項(xiàng)目管理提供借鑒。
[Abstract]:China's digital television industry has developed rapidly in recent years. Under the support of the relevant departments of the state, the core technology of digital TV with independent intellectual property rights has been established as the national standard for DRA digital Rise Audio (multi-channel digital audio coding and decoding technology), which has completely broken the national digital audio standard. The monopoly of audio technical standards, It has laid a good foundation for the healthy development of China's digital television industry. The industrialization of this advanced technology, in response to the national call to enhance the independent innovation capability and core competitiveness of our digital audio and video industry, has developed a digital audio coding and decoding system with complete independent intellectual property rights in our country. It is a crucial link in industrialization. However, relying on the experience of enterprise management personnel alone can not efficiently transform advanced technology into advanced products and bring better economic benefits. So enterprises urgently need to introduce modern project management theory into new system R & D projects to improve core competitiveness. This paper focuses on solving the above problems, through the digital audio codec system R & D project, using the progress management theory to shorten the marketing cycle of R & D, control the progress of R & D, To ensure the efficiency of research and development of the new system and other aspects of in-depth research. Firstly, it discusses the characteristics of project management and R & D project management, and deeply studies the theory, steps, technical methods and tools of project schedule management. Then, using the basic theory and method technology of schedule planning and schedule control, it is applied to the research and development project of digital audio codec system, and the work content of the project is defined by the method of work decomposition structure. According to the logical relation and organization relation, the work order is carried out. The expert judgment method is used to allocate resources and estimate the duration of the project work unit, the critical path method is used to determine the critical path of the project and the total duration of the project, and the project network plan is drawn. Thus, the original schedule of the new system R & D project is worked out, and the network plan is optimized by using the method of time limit optimization, and the project schedule that meets the requirements of the project duration is finally formed. In the following project implementation process, the dynamic control principle is adopted to control the project implementation process, and the dynamic cycle control method is used to identify and analyze the resulting deviation, and then take effective measures to correct the deviation. The adjusted plan is always within schedule. Finally, the paper summarizes the full text, and puts forward the deficiency and the next research direction. Through the actual operation and analysis of the project, the optimized project duration is greatly shortened than the original one, which proves that this paper is effective in the research of the progress management of the digital audio codec system R & D project. At the same time, it has changed the awkward situation of the rough application of project management methods. It is hoped that the research results of this paper can provide useful inspiration for enterprise R & D project schedule management, provide reference for other R & D projects in the future, and also provide reference for R & D project management of enterprises in the same industry.
