【摘要】：如何以經(jīng)濟(jì)的方法實(shí)現(xiàn)高效率、低成本、快速響應(yīng)市場(chǎng)需求、保證產(chǎn)品質(zhì)量穩(wěn)定,以及獲得綜合效益的持續(xù)改善,是當(dāng)今企業(yè)面臨的共同課題。精益生產(chǎn)是一種以消除浪費(fèi)和持續(xù)改善為核心,通過(guò)整體優(yōu)化合理配置企業(yè)的現(xiàn)有的生產(chǎn)要素,使企業(yè)用最小的投入獲得生產(chǎn)成本及產(chǎn)品品質(zhì)顯著改善的先進(jìn)管理模式。從豐田生產(chǎn)方式誕生開(kāi)始,精益生產(chǎn)模式經(jīng)過(guò)50年的發(fā)展和實(shí)踐,已經(jīng)從最初的汽車(chē)行業(yè)擴(kuò)展到越來(lái)越多的行業(yè)領(lǐng)域。如何結(jié)合企業(yè)實(shí)際,運(yùn)用精益理論和工具,使精益生產(chǎn)管理模式真正助力企業(yè)發(fā)展是企業(yè)管理的重點(diǎn)和難點(diǎn)。首先,分析高斯富公司所在的組織蛋白生產(chǎn)行業(yè)市場(chǎng)、質(zhì)量控制及生產(chǎn)管理現(xiàn)狀,從中外精益生產(chǎn)實(shí)施中借鑒經(jīng)驗(yàn)。其次,采用流程分析和因果分析等方法分析了高斯富公司現(xiàn)狀,包括組織蛋白工藝特點(diǎn)、生產(chǎn)過(guò)程中影響產(chǎn)品質(zhì)量因素、生產(chǎn)設(shè)備現(xiàn)狀、現(xiàn)場(chǎng)管理狀況,找出了高斯富組織蛋白生產(chǎn)車(chē)間存在的質(zhì)量問(wèn)題,指出了高斯富公司產(chǎn)品合格率低不僅僅是技術(shù)問(wèn)題,而且是生產(chǎn)管理過(guò)程問(wèn)題的集中表現(xiàn)。同時(shí)分析了高斯富公司實(shí)施的精益生產(chǎn)方式在提高產(chǎn)品合格率方面存在的問(wèn)題。最后,依據(jù)上述分析結(jié)果制定了基于精益生產(chǎn)方式改善高斯富過(guò)程質(zhì)量管理的實(shí)施方案及對(duì)策,旨在通過(guò)實(shí)施6S管理、優(yōu)化生產(chǎn)布局和改善生產(chǎn)準(zhǔn)備時(shí)間、全面實(shí)施TMP改善設(shè)備運(yùn)行狀況,改善生產(chǎn)計(jì)劃安排,提升員工技能,達(dá)到改善過(guò)程質(zhì)量控制水平,提高產(chǎn)品合格率的目的。
[Abstract]:How to achieve high efficiency, low cost, rapid response to market demand, guarantee product quality stability, and obtain the continuous improvement of comprehensive benefit are the common problems that enterprises are faced with nowadays. Lean production is a kind of advanced management mode, which takes elimination of waste and continuous improvement as the core, optimizes and reasonably allocates the existing production factors of the enterprise, and makes the enterprise obtain the production cost and product quality with the minimum input. Since the birth of Toyota production mode, lean production mode has expanded from the original automobile industry to more and more fields after 50 years of development and practice. How to use lean theory and tools to make lean production management mode really help enterprise development is the key and difficult point of enterprise management. Firstly, the paper analyzes the market, quality control and production management of Gao Si rich company, and draws lessons from the implementation of lean production at home and abroad. Secondly, using the methods of process analysis and causality analysis, the paper analyzes the current situation of Gao Si rich company, including the characteristics of tissue protein process, the factors that affect the product quality during the production process, the present situation of production equipment, the situation of site management, and so on. This paper finds out the quality problems existing in the Gao Si rich tissue protein production workshop, and points out that the low qualified rate of Gao Si rich products is not only a technical problem, but also a concentrated manifestation of the production management process. At the same time, the problems of lean production mode in improving the qualified rate of products implemented by Gao Si Rich Company are analyzed. Finally, according to the above analysis results, the implementation scheme and countermeasures of improving Gao Si rich process quality management based on lean production mode are established, aiming at optimizing production layout and improving production preparation time through implementing 6S management. Fully implement TMP to improve equipment operation, improve production planning, improve staff skills, improve process quality control level, and improve product qualification rate.
