【摘要】:在AE機(jī)械集團(tuán)外貿(mào)項(xiàng)目管理中,有眾多的相關(guān)單位參與項(xiàng)目實(shí)施,內(nèi)外部相關(guān)單位從十幾家到幾十家,甚至上百家,形成了比較復(fù)雜的項(xiàng)目管理組織系統(tǒng)。由于各個(gè)單位參與項(xiàng)目的人員較多,且各個(gè)層級(jí)都有,在信息的相關(guān)人員的篩選中,信息的編解碼過程中以及信息傳輸方式的選擇上往往會(huì)出現(xiàn)各種各樣的問題,進(jìn)而導(dǎo)致項(xiàng)目實(shí)施困難的局面。如何有效減少問題發(fā)生,提高溝通效率,確保項(xiàng)目順利實(shí)施,是本文的關(guān)注的重點(diǎn)。在本文中,筆者基于美國(guó)項(xiàng)目管理知識(shí)體系PMBOK的溝通管理及干系人管理相關(guān)理論,圍繞溝通模型理論,從溝通管理相關(guān)干系人的篩選、溝通信息的編譯與解析、溝通方式的選擇等環(huán)節(jié),按圖索驥,逐個(gè)環(huán)節(jié)分析重型機(jī)械企業(yè)外貿(mào)項(xiàng)目溝通管理出現(xiàn)的問題。從制度設(shè)計(jì)、組織結(jié)構(gòu)設(shè)計(jì)、管理工具選擇與運(yùn)用等幾個(gè)方面,針對(duì)出現(xiàn)的問題設(shè)計(jì)項(xiàng)目溝通管理方案,并小范圍實(shí)施以檢驗(yàn)溝通效果,進(jìn)而最終提出一套行之有效的項(xiàng)目溝通管理方案。通過對(duì)BPZ項(xiàng)目工程設(shè)計(jì)的實(shí)施應(yīng)用,驗(yàn)證了溝通改進(jìn)措施的可行性和有效性。本文提出的改進(jìn)措施對(duì)同行業(yè)同類項(xiàng)目在溝通管理方面具有一定借鑒價(jià)值和推廣價(jià)值。
[Abstract]:In the foreign trade project management of AE Machinery Group, there are many related units involved in the project implementation. The internal and external related units from a dozen to dozens, or even hundreds, formed a more complex project management organization system. Because each unit participates in the project personnel more, and each level has, in the information related personnel selection, the information codec process and the information transmission way choice often will appear various kinds of problems, This will lead to the difficult implementation of the project. How to effectively reduce the occurrence of problems, improve communication efficiency, ensure the smooth implementation of the project, is the focus of this paper. In this paper, based on the theory of communication management and stakeholder management of American project management knowledge system (PMBOK), the author focuses on the theory of communication model, from the selection of relevant stakeholders in communication management, the compilation and analysis of communication information. The choice of communication mode, according to the clues to find, one by one analysis of heavy machinery enterprises foreign trade project communication management problems. From several aspects, such as system design, organization structure design, management tool selection and application, the project communication management scheme is designed to solve the problems, and implemented in a small scale to test the communication effect. Finally, a set of effective project communication management program is put forward. The feasibility and effectiveness of communication improvement measures are verified through the implementation of BPZ project engineering design. The improvement measures put forward in this paper can be used for reference and popularized in the communication management of the similar projects in the same industry.
