【摘要】：鋼鐵產(chǎn)業(yè)不僅是資源能源密集型產(chǎn)業(yè),更是資本技術(shù)密集型產(chǎn)業(yè),作為一個國家實現(xiàn)工業(yè)化的支撐產(chǎn)業(yè),為實現(xiàn)進一步深入發(fā)展我國工業(yè)化,無論是資源還是資本或是技術(shù)都需要進一步提升。近幾年我國國民經(jīng)濟經(jīng)歷了快速增長,鋼鐵工業(yè)也迎來黃金增長期。相較于普通鋼鐵來說,特殊鋼鐵領(lǐng)域的技術(shù)門檻更高,產(chǎn)業(yè)更為集中。除此之外,特殊鋼材料壽命更長,更加節(jié)能環(huán)保的特性使其成為鋼材行業(yè)發(fā)展的新前景。然而我國的普鋼企業(yè)數(shù)量較多,在這種背景下均面臨轉(zhuǎn)型升級的問題,出現(xiàn)很多鋼鐵企業(yè)的兼并收購,重組進程較快,普鋼企業(yè)向特殊鋼轉(zhuǎn)型升級,出現(xiàn)產(chǎn)能過剩,并且特殊鋼材領(lǐng)域內(nèi)企業(yè)生產(chǎn)制造水平良莠不齊,特鋼企業(yè)競爭加劇,保持競爭優(yōu)勢,進而轉(zhuǎn)型升級是大部分特鋼企業(yè)的首要發(fā)展戰(zhàn)略考慮。作為生產(chǎn)特殊鋼產(chǎn)品的攀鋼集團長特公司,企業(yè)發(fā)展歷史悠久,在有一定資本技術(shù)積累的同時也存在許多歷史帶來的弊病,公司運營管理體制僵化,內(nèi)部組織層級冗雜,在近幾年不斷出現(xiàn)的中小型民營企業(yè)的競爭下,經(jīng)營狀況每況愈下,雖然管理層有心改變局面,但效果微弱,人才流失仍較為嚴重。在這種情況下,進行公司新一輪的競爭與戰(zhàn)略選擇與實施顯得尤為重要。本文通過PEST模型與五力模型對攀鋼長特公司的外部環(huán)境進行分析,并借助EFE矩陣量化公司的外部環(huán)境評價；接著對公司的生產(chǎn)能力、技術(shù)能力以及盈利能力進行了分析并借助IFE矩陣量化得出公司內(nèi)部資源的狀況；隨后使用SWOT分析,并借助大戰(zhàn)略矩陣模型得出公司應(yīng)該進行生產(chǎn)方面的重新設(shè)計以降低能耗,減少成本,在與競爭對手的戰(zhàn)略中應(yīng)實施成本領(lǐng)先和差異化戰(zhàn)略。通過QSPM矩陣對公司的穩(wěn)定型與發(fā)展戰(zhàn)略進行了量化比較,最后發(fā)現(xiàn)現(xiàn)階段公司應(yīng)實施穩(wěn)定型戰(zhàn)略,通過發(fā)揮公司自身技術(shù)、品牌等優(yōu)勢,降低生產(chǎn)成本,有針對性的開發(fā)新產(chǎn)品,增加產(chǎn)品競爭力,在穩(wěn)固現(xiàn)有市場的情況下,積蓄力量待公司度過難關(guān),開拓更大的市場。
[Abstract]:The iron and steel industry is not only a resource-energy intensive industry, but also a capital-technology-intensive industry. As a supporting industry for a country to realize industrialization, in order to realize the further development of China's industrialization, Both resources, capital and technology need to be further improved. In recent years, China's national economy has experienced rapid growth, the iron and steel industry also ushered in the golden growth period. Compared with ordinary iron and steel, the technical threshold of the special steel field is higher and the industry is more concentrated. In addition, special steel material has longer life and more energy saving and environmental protection, which makes it a new prospect of steel industry. However, there are many ordinary steel enterprises in our country. Under this background, many steel enterprises are facing the problem of transformation and upgrading. There are many steel enterprises merger and acquisition, and the process of reorganization is relatively fast, and the ordinary steel enterprises transform and upgrade to special steel, and there is overcapacity. Moreover, the production and manufacturing level of special steel enterprises are mixed, the competition of special steel enterprises is intensified, the competitive advantage is maintained, and the transformation and upgrading is the primary development strategy consideration of most special steel enterprises. As the production of special steel products, Changte Company of Panzhihua Iron and Steel Group has a long history of development. While there is a certain amount of capital and technology accumulation, there are many drawbacks brought about by history, the company's operation and management system is rigid, and the internal organization levels are jumbled. In recent years, under the competition of small and medium-sized private enterprises, the management situation is getting worse and worse. Although the management wants to change the situation, the effect is weak, and the brain drain is still serious. In this case, the company's new round of competition and strategic choice and implementation is particularly important. This paper analyzes the external environment of Panzhihua Iron and Steel Co., Ltd through PEST model and five force model, and quantifies the external environment evaluation of Panzhihua Iron and Steel Company with the help of EFE matrix. The technical capability and profitability are analyzed and quantified by IFE matrix to get the status of the internal resources of the company. Then the SWOT analysis is used and the large strategic matrix model is used to conclude that the company should redesign its production to reduce energy consumption. Reduce costs and implement cost leadership and differentiation strategies with competitors. Through the quantitative comparison of the stable type and the development strategy of the company through the QSPM matrix, it is finally found that the company should implement the stable strategy at the present stage, and reduce the production cost by taking advantage of the company's own technology and brand, etc. Development of new products, increase product competitiveness, in the case of the existing market, savings of strength to wait for the company to tide over the difficulties, open up a larger market.
