代理商培訓(xùn)師項(xiàng)目管理及其實(shí)踐

【摘要】:代理商培訓(xùn)師項(xiàng)目是筆者任職的公司為了提高代理商人力發(fā)展水平而開(kāi)設(shè)的,本人所在部門(mén)主要負(fù)責(zé)此項(xiàng)工作。在該項(xiàng)目的實(shí)施中,筆者應(yīng)用在工程碩士課程中所學(xué)到的項(xiàng)目管理知識(shí),通過(guò)理論與實(shí)踐相結(jié)合,探索代理商培訓(xùn)師項(xiàng)目管理的有效途徑,并以此為基礎(chǔ)撰寫(xiě)出本碩士學(xué)位論文。本論文主要闡述如何將項(xiàng)目管理領(lǐng)域和與公司代理商培訓(xùn)師領(lǐng)域及進(jìn)行有機(jī)結(jié)合,按照項(xiàng)目管理的思路、方法組織和開(kāi)展代理商培訓(xùn)師的培訓(xùn)活動(dòng)。筆者在單位從事培訓(xùn)工作,而培訓(xùn)和培養(yǎng)代理商培訓(xùn)講師是工作中的重點(diǎn)。在實(shí)際工作,遇到許多問(wèn)題:最初,全國(guó)代理商人員由總公司統(tǒng)一培訓(xùn),但是,隨著市場(chǎng)的擴(kuò)大,代理商人員也相應(yīng)增加,這樣,面對(duì)成千上萬(wàn)人代理商隊(duì)伍,單靠總公司來(lái)直接進(jìn)行培訓(xùn),是不可能的,故發(fā)展和培養(yǎng)代理商自己的培訓(xùn)師隊(duì)伍是非常必要的。這樣,如何發(fā)展和建立培訓(xùn)師,如何管理培訓(xùn)師,這一系列問(wèn)題需要解決。在本論文中,結(jié)合實(shí)際的工作項(xiàng)目管理理論,逐步從培訓(xùn)師的組建構(gòu)想,培訓(xùn)師項(xiàng)目的準(zhǔn)備,到該項(xiàng)目的實(shí)施及后期的跟蹤等,做了詳盡的闡述。應(yīng)用項(xiàng)目管理學(xué)的基本理論,比如項(xiàng)目管理的本質(zhì)含義和項(xiàng)目管理的基本職能,如何科學(xué)編寫(xiě)項(xiàng)目計(jì)劃,如何組建項(xiàng)目團(tuán)隊(duì)及項(xiàng)目實(shí)施中進(jìn)度控制,質(zhì)量控制,風(fēng)險(xiǎn)控制等。也應(yīng)用了項(xiàng)目管理學(xué)的方法,這主要采用了項(xiàng)目管理中的項(xiàng)目計(jì)劃編制的一些方法,主要是網(wǎng)絡(luò)圖,同時(shí)在成本核算及違約中,應(yīng)用了一些財(cái)務(wù)知識(shí)和計(jì)算公式等。這些理論和方法與實(shí)際工作的結(jié)合,使得培訓(xùn)師項(xiàng)目不僅僅停留在一般業(yè)務(wù)層面,而使得培訓(xùn)師項(xiàng)目形成了自己的一套可操作可復(fù)制的理論體系。比如筆者編寫(xiě)很多關(guān)于培訓(xùn)的一些指導(dǎo)文件,培訓(xùn)師的選拔要求,培訓(xùn)師的培訓(xùn)協(xié)議,如何安排合理的培訓(xùn)計(jì)劃,如何有效地考核代理商的培訓(xùn)人員等。本次論文結(jié)合項(xiàng)目管理理論和實(shí)際工作中代理商培訓(xùn)師團(tuán)隊(duì)的組建和培養(yǎng),把筆者所在公司的培訓(xùn)師項(xiàng)目做成具有獨(dú)特性和達(dá)到業(yè)內(nèi)較高水平。比如在培訓(xùn)師選拔,培養(yǎng),中期考核和淘汰及項(xiàng)目后期的跟進(jìn),作為一個(gè)完整的項(xiàng)目來(lái)運(yùn)作。這些從項(xiàng)目管理學(xué)中來(lái),到實(shí)際工作中去的管理規(guī)章理論方法,對(duì)于本行業(yè)和相關(guān)行業(yè)是非常有指導(dǎo)意義的。同時(shí),論文中也闡述了我們?cè)趯?shí)際工作中的一些成功案例和一些失敗的案例。通過(guò)對(duì)這些案例的論述使得論文中一些理論化的定義,概念,方法等更加易于理解。也通過(guò)的這些案例的逐步剖析和分解,把這個(gè)論文展開(kāi)的更加豐富。論文也大量論述了在培訓(xùn)師項(xiàng)目中的一些可以實(shí)操的實(shí)例和方法,比如人員發(fā)展的分級(jí)培養(yǎng),筆者所在公司把人員分為四個(gè)等級(jí),并且設(shè)立了四個(gè)等級(jí)的課程,也例舉面授課程和非面授課程。在培訓(xùn)師項(xiàng)目的實(shí)際運(yùn)作中,大量例舉了培訓(xùn)師項(xiàng)目的計(jì)劃安排,實(shí)施狀況和一些改善情況。尤其是在核心部分質(zhì)量控制中,筆者采用了全面質(zhì)量控制,即在代理商培訓(xùn)師項(xiàng)目準(zhǔn)備階段,代理商培訓(xùn)師項(xiàng)目實(shí)施階段和后期培訓(xùn)師項(xiàng)目跟蹤階段的控制,每個(gè)階段的質(zhì)量控制也包括授課環(huán)境,課程課件,外訓(xùn)講師和后勤保證等全面質(zhì)量控制。對(duì)于項(xiàng)目風(fēng)險(xiǎn)管理,論述了風(fēng)險(xiǎn)管理的含義,風(fēng)險(xiǎn)識(shí)別和風(fēng)險(xiǎn)分類(lèi)等,最后建立風(fēng)險(xiǎn)評(píng)估模型并以實(shí)例評(píng)價(jià)了一期代理商培訓(xùn)師項(xiàng)目的風(fēng)險(xiǎn)。筆者按照項(xiàng)目管理的基本思路,基本方法來(lái)組織和開(kāi)展所在公司的代理商培訓(xùn)師項(xiàng)目的論證與管理,項(xiàng)目計(jì)劃和控制等。并且形成了具有所在行業(yè)特色的一整套培訓(xùn)師項(xiàng)目管理體系。
[Abstract]:The agency trainer project is the author's company in order to improve the human development level of the agent. My department is mainly responsible for this work. In the implementation of the project, I applied the project management knowledge learned in the master of engineering course, and through the combination of theory and practice, the author explores the management of agent training project management. This thesis mainly expounds how to combine the field of project management with the field of company agent trainer and to organize and carry out the training activities of agent trainers in accordance with the idea of project management. Training and training the agent training lecturer is the focus of the work. In the actual work, there are many problems: initially, the national agent personnel are trained by the general company, but with the expansion of the market, the agent personnel are also increased accordingly. It is impossible to train directly by the general company in the face of thousands of agents. Therefore, it is necessary to develop and train the agents of their own trainers. So, how to develop and establish the trainers and how to manage the trainers needs to be solved. In this paper, in combination with the actual work project management theory, the concept of training teachers, the preparation of the trainer project and the actual project are gradually taken into the project. The basic theory of project management, such as the essential meaning of project management and the basic functions of project management, how to compile project plan scientifically, how to organize project team and progress control, quality control, risk control, etc., is applied to the project management. It mainly adopts some methods of project planning in project management, mainly network diagrams, and also applies some financial knowledge and calculation formulas in cost accounting and breach of contract. These theories and methods are combined with actual work, making the trainer project not only only at the general business level but also the trainer project. A set of operable and replicable theoretical system is formed. For example, I write a number of guidance documents about training, the selection requirements of the trainers, the training protocol of the trainers, how to arrange a reasonable training plan, and how to effectively assess the agents' trainers. This paper combines the theory of project management and the practical work. Set up and train the team of the trainer training division, make the trainer project of my company have unique characteristics and reach the higher level of the industry. For example, the training division selection, training, mid-term assessment and elimination and the follow-up of the later period of the project work as a complete project. These are from project management to practical work. The regulatory and theoretical approach to the management is very instructive for the industry and related industries. At the same time, some successful cases and some failed cases in the actual work are also described in the paper. Through the gradual analysis and decomposition of these cases, the paper is more abundant. The paper also deals with a large number of practical examples and methods in the trainers' project, such as the classification training of personnel development, the author divides the personnel into four grades, and sets up four classes of courses, and also examples Teaching and non face-to-face courses. In the actual operation of the trainer project, a large number of plans, implementation and improvement of the trainer project are exemplified. In particular, in the core part quality control, the author adopts the comprehensive quality control, that is, in the preparation stage of the agent trainers item, the implementation stage of the agent trainer project. And the post training division project tracking stage control, each stage of quality control also includes the teaching environment, course courseware, external training lecturer and logistics guarantee and other comprehensive quality control. For project risk management, the meaning of risk management, risk identification and risk classification are discussed. Finally, the risk assessment model is set up and evaluated by an example. In accordance with the basic idea of project management, the author organizes and develops the demonstration and management of the agent trainer project of the company, project plan and control, and forms a whole set of trainer project management system with its own industry characteristics.
