【摘要】：HO集團(tuán)是一家專(zhuān)門(mén)衛(wèi)浴制造加工集團(tuán),主要生產(chǎn)是OEM,ODM模式,也有自主的品牌。隨著新常態(tài)年的到來(lái),新常態(tài)年,小量多批行動(dòng)化,HO集團(tuán)生產(chǎn)從原來(lái)的品種單一化、大批量、低成本策略生產(chǎn)模式,開(kāi)始轉(zhuǎn)型為品種繁多、生產(chǎn)數(shù)量小批次多等生產(chǎn)模式。而要做好這些,整個(gè)集團(tuán)的信息化作為基礎(chǔ)尤其重要,而集團(tuán)的ERP普及度就是信息化基礎(chǔ)中的基礎(chǔ)。BO公司是HO集團(tuán)下面的子公司,除財(cái)務(wù)外完全手工作業(yè),必須進(jìn)行ERP項(xiàng)目上線(xiàn)。本文通過(guò)BO公司ERP上線(xiàn)項(xiàng)目過(guò)程詳細(xì)討論了基于關(guān)鍵鏈法下的掙值分析對(duì)整個(gè)項(xiàng)目進(jìn)度的計(jì)劃與管控。首先,文章研究分析了ERP項(xiàng)目實(shí)施的困難點(diǎn),也探討了關(guān)鍵鏈法和掙值分析法各自的優(yōu)缺點(diǎn),并研究如何把兩者結(jié)合在一起解決ERP項(xiàng)目進(jìn)度管理的困難點(diǎn);然后,通過(guò)整個(gè)ERP項(xiàng)目上線(xiàn)的功能需求,要求的時(shí)間,可用的成本結(jié)合可使用的人員資源,通過(guò)關(guān)鍵鏈法定制出符合項(xiàng)目時(shí)間要求的項(xiàng)目計(jì)劃,并找出關(guān)鍵路徑;接著,在整個(gè)項(xiàng)目的實(shí)施過(guò)程中結(jié)合實(shí)際的情況,利用掙值分析法對(duì)用關(guān)鍵鏈法找出的關(guān)鍵路徑進(jìn)度進(jìn)行跟蹤管控和分析,運(yùn)用掙值分析工具得出了ERP項(xiàng)目實(shí)施過(guò)程中關(guān)鍵路徑的異常現(xiàn)象,并根據(jù)成本和時(shí)間兩個(gè)維度的異�，F(xiàn)象;最后,本文通過(guò)資源的整合調(diào)整,在時(shí)間和成本都控制在可控的范圍內(nèi)重新調(diào)整項(xiàng)目計(jì)劃,并利用掙值分析重新得出趨勢(shì)結(jié)果,讓項(xiàng)目從異常狀態(tài)重回正軌。本文是一個(gè)使用關(guān)鍵鏈法結(jié)合掙值分析法在ERP項(xiàng)目實(shí)施中的具體應(yīng)用,可以為類(lèi)似有受到資源約束尤其是多項(xiàng)維度約束相關(guān)的項(xiàng)目以管理上的借鑒。本人也希望通過(guò)本次項(xiàng)目實(shí)施所真正學(xué)到的項(xiàng)目管理知識(shí)用于后續(xù)的工作中,也能為同類(lèi)型的信息化項(xiàng)目作為參考。
[Abstract]:HO group is a professional sanitary ware manufacturing processing group, the main production OEM, ODM mode, also have their own brand. With the arrival of the year of the new normal, the new normal years, small batch production action, from the original single species, large quantities of HO group, low cost strategy mode of production, began to transition for variety, small batch production quantity and production mode. And to do this, the whole group of information is particularly important as the basis, and the group ERP popularity is the basis of.BO company information base is HO in the following Group subsidiary, in addition to financial completely manual operation must be carried out through ERP project on the line. BO, on-line ERP project process is discussed in detail and analysis plan to control the progress of the project critical chain method based on earned value. Firstly, the paper analyses the difficulties in the implementation of ERP project, and also discussed the critical chain method Earned value analysis of the advantages and disadvantages of each method, and study how to combine the two together to solve the difficulties of ERP project management; then, through the functional requirements of the entire ERP project on the line, the time required, the available cost with available staff resources, through the critical chain method is customized to meet the requirements of the project project time plan, and find out the critical path; then, according to the reality of the entire project implementation process of the situation, the use of earned value analysis of tracking control and analysis of the critical path schedule to find the critical chain method, the use of earned value analysis tool to obtain the abnormal phenomenon in the process of the implementation of the critical path of the ERP project, and according to the abnormal phenomenon of two the dimensions of cost and time; finally, this paper through the integration of resources to adjust, in time and cost control in the controllable scope to adjust the project plan, and to use the Earned Value Analysis The trend of results, let the project from the abnormal state back on track. This is a critical chain method combined with the specific application of earned value analysis in the ERP project implementation, for similar projects under resource constraints especially dimension constraints related for management reference. The people also hope that through this project implementation the learned knowledge of project management for the follow-up work, also can be used as a reference for the information project of the same type.
