【摘要】：競(jìng)爭(zhēng)是市場(chǎng)經(jīng)濟(jì)的不變主題,企業(yè)要想在日益激烈的市場(chǎng)競(jìng)爭(zhēng)中站穩(wěn)腳跟,就必須提供更有競(jìng)爭(zhēng)力的、高質(zhì)量的、價(jià)格低廉的產(chǎn)品。因此,重視研發(fā)管理,優(yōu)化研發(fā)項(xiàng)目管理模式必將成為未來企業(yè)的重要工作。由于研發(fā)項(xiàng)目與一般的項(xiàng)目相比具有創(chuàng)新性、探索性和不確定性等特點(diǎn),使得研發(fā)項(xiàng)目管理工作難以像其他工作一樣標(biāo)準(zhǔn)化。尤其是我國(guó)的中小型高新技術(shù)企業(yè)。然而隨著企業(yè)的發(fā)展,以及市場(chǎng)競(jìng)爭(zhēng)的加劇,我國(guó)中小型企業(yè)管理的短板逐漸凸顯,引入現(xiàn)代管理模式十分重要,特別是研發(fā)項(xiàng)目管理模式。多種因素決定建立符合企業(yè)實(shí)際的、可操作的研發(fā)項(xiàng)目管理模式迫在眉睫。本文以A公司為研究對(duì)象,對(duì)其當(dāng)前研發(fā)項(xiàng)目管理模式上存在問題進(jìn)行研究,分析其當(dāng)前研發(fā)項(xiàng)目管理模式上存在的不足；通過對(duì)當(dāng)前研發(fā)項(xiàng)目管理模式的總結(jié)、對(duì)比、分析,建立符合我國(guó)國(guó)情的、適合A公司發(fā)展的有效的研發(fā)項(xiàng)目管理模式,以滿足A公司研發(fā)項(xiàng)目管理工作的需求。通過對(duì)A公司的實(shí)際情況進(jìn)行分析,從研發(fā)項(xiàng)目的戰(zhàn)略管理模式及組織管理模式兩方面提出建議與對(duì)策。在研發(fā)項(xiàng)目的戰(zhàn)略管理模式選擇方面,結(jié)合了模仿式、系列化、定制化和差異化的戰(zhàn)略模式,制定了非核心產(chǎn)品戰(zhàn)略管理模式和核心產(chǎn)品戰(zhàn)略管理模式。在研發(fā)項(xiàng)目的組織管理模式方面,結(jié)合了線性組織模式、跨職能組織模式及合作組織模式,制定了針對(duì)非核心產(chǎn)品與核心產(chǎn)品的內(nèi)部線性組織模式和跨職能-合作研發(fā)組織模式。這種研發(fā)項(xiàng)目管理模式的選擇,可在研發(fā)項(xiàng)目管理過程中實(shí)現(xiàn)對(duì)不同階段、不同類型的研發(fā)產(chǎn)品的合理資源配置,完善公司研發(fā)項(xiàng)目管理模式,為公司研發(fā)項(xiàng)目的順利進(jìn)行提供保障。在大幅降低公司研發(fā)成本的同時(shí),能夠不斷地向社會(huì)提供更有競(jìng)爭(zhēng)力的、質(zhì)量更高的、價(jià)格更低的產(chǎn)品與服務(wù),提高整個(gè)社會(huì)的價(jià)值。本文提出的研發(fā)項(xiàng)目管理模式不但有助于提高A公司的核心競(jìng)爭(zhēng)力,也為我國(guó)其它中小型配電設(shè)備制造企業(yè)的研發(fā)項(xiàng)目管理提供參考。
[Abstract]:The competition is the constant theme of market economy, enterprises want to gain a firm foothold in the fierce market competition, we must provide more competitive, high quality and low price products. Therefore, research and development management, optimization of project management mode will become the important work of the future enterprises. Because of the development project and the general project compared with innovation, to explore the characteristics and uncertainty, the project management standards is difficult as the other work. Especially the small and medium-sized high-tech enterprises in our country. However, with the development of enterprises, as well as the market competition intensifies, the short board of small and medium-sized enterprises management gradually, the introduction of modern management mode is very important, especially the development of project management model. Many factors decided to establish a practical and imminent project management mode of operation. Based on the A Company as the research object, the current research on the project management problems of research, the current research shortcomings of the project management mode analysis; based on the current research and development project management model summary, comparison, analysis, in line with China's national conditions for the development of A company, the effective project management mode to to meet the development needs of the company. A project management through the analysis of the actual situation of A company, puts forward some suggestions and countermeasures from two aspects of strategic management and organization development project management mode. In the aspect of the selection of strategic management model of R & D projects, combined with imitation, a series of strategic mode, customization and differentiation. Develop strategic management mode of non core products and core products. The strategic management pattern in the organization and management mode of the project, combined with the linear model, cross functional organization Cooperation mode and organization mode, developed for non core products and core products within the linear organization model and cross functional cooperation research and development organization model. This research project management mode selection in the project management process to achieve the rational allocation of resources in different stages, different types of product development, improve the R & D project management mode, to provide protection for the company's R & D projects. In drastically lower the cost of research and development at the same time, can continue to provide more competitive to the society, higher quality, lower price of products and services, improve the value of the entire society. The R & D project management model proposed in this paper is not only helpful to improve the core competitiveness of A the company, also provides the reference for the project management of small power distribution equipment in other manufacturing enterprises in our country.
