【摘要】:隨著我國經(jīng)濟(jì)全面進(jìn)入新常態(tài),下行壓力持續(xù)加大,給電子制造業(yè)造成了前所未有的沖擊,不少企業(yè)開始努力學(xué)習(xí)、應(yīng)用先進(jìn)的管理模式,以增強(qiáng)企業(yè)整體實(shí)力和競爭力。精益六西格瑪(Lean Six Sigma,LSS),被譽(yù)為當(dāng)今世界降低企業(yè)總成本,縮短訂單交期,改善生產(chǎn)與服務(wù)流程,同步提升產(chǎn)品品質(zhì)與產(chǎn)出效率的必然選擇和最佳利器。目前已相繼在世界上大部分國家的工業(yè)和服務(wù)業(yè)領(lǐng)域中獲得廣泛認(rèn)可與應(yīng)用推廣,并取得顯著經(jīng)濟(jì)社會(huì)效益。但在國內(nèi),真正能為企業(yè)帶來長期顯著成效的成功案例卻鮮見。鑒于此,本文在詳細(xì)梳理LSS相關(guān)理論和借鑒其它公司成功實(shí)施經(jīng)驗(yàn)的基礎(chǔ)上,以電子制造企業(yè)——SM公司為研究對(duì)象,結(jié)合其現(xiàn)階段企業(yè)面臨的主要問題和具備的LSS實(shí)施基礎(chǔ),進(jìn)一步提出LSS的具體實(shí)施過程,并成功推行,以期為國內(nèi)其他相關(guān)企業(yè)實(shí)施與推行LSS提供實(shí)踐參考和經(jīng)驗(yàn)借鑒。在SM公司LSS項(xiàng)目實(shí)施過程中,首先通過采用矩陣圖、帕累托優(yōu)先級(jí)指數(shù)(PPI)等方法與工具,確定出優(yōu)先實(shí)施的LSS項(xiàng)目。然后以PCBA產(chǎn)品不良率改善項(xiàng)目為例,運(yùn)用基于LSS的DMAIC流程及其相關(guān)工具與方法進(jìn)行改進(jìn),獲得了良好的效果;同時(shí)在改進(jìn)(I)階段,運(yùn)用響應(yīng)曲面法(RSM)對(duì)造成PCBA產(chǎn)品不良的波峰焊工序的工藝參數(shù)進(jìn)行優(yōu)化。實(shí)施后,焊接不良率由39173PPM降至3491PPM,返工和檢驗(yàn)人數(shù)由18人降至10人,平均計(jì)劃完成率由90%提升至96%,投資回報(bào)率(ROI)達(dá)1245.7%。
[Abstract]:With China's economy has entered the new normal, the downward pressure continues to increase, to the electronic manufacturing industry has caused unprecedented impact, many enterprises began to study hard, the application of advanced management model. In order to enhance the overall strength and competitiveness of the enterprise, Lean Six Six LSS is known as the world to reduce the total cost of enterprises and shorten the delivery period of orders. To improve the production and service processes, simultaneously improve the product quality and output efficiency of the inevitable choice and the best weapon, has been widely recognized and applied in most countries in the field of industry and service industry in the world. And achieved significant economic and social benefits. But in the domestic, can really bring long-term remarkable results for the enterprise success stories are rare. In view of this. On the basis of combing the relevant theory of LSS and drawing on the successful implementation experience of other companies, this paper takes SM Company, an electronic manufacturing company, as the research object. Combined with the main problems faced by the enterprises and the foundation of LSS implementation, the concrete implementation process of LSS is further put forward and successfully implemented. In order to provide practical reference and experience for other domestic enterprises to implement and implement LSS. In the process of LSS project implementation of SM company, the matrix diagram is adopted first. Pareto priority Index (PPI) and other methods and tools to determine the priority to implement LSS projects, and then take the PCBA product unfavorable rate improvement project as an example. The DMAIC process based on LSS and its related tools and methods are improved, and good results are obtained. At the same time, the response surface method is used to optimize the process parameters of the wave peak welding process which causes the PCBA products to be bad in the stage of improving I). The defective rate of welding was reduced from 39173 PPM to 3491 PPM, the number of rework and inspection was reduced from 18 to 10, and the average planned completion rate increased from 90% to 96%. The return on investment reached 1245.7.
