【摘要】：隨著我國社會經(jīng)濟的不斷發(fā)展，工程項目投資規(guī)模不斷擴大，越來越多的項目以項目群的形式出現(xiàn)，大型建筑總承包企業(yè)因其實力雄厚，在同一時段內(nèi)可能同時承擔(dān)多個項目（包括同一發(fā)包人的不同項目和不同發(fā)包人的多個項目），而這些不同項目之間由于存在著不同的合同關(guān)系和利益，從而導(dǎo)致不同項目之間在資源的安排上存在著沖突，因此探索符合大型建筑總承包企業(yè)實際情況的項目群管理方法顯得非常重要。 論文第一章和第二章首先介紹了項目群管理的背景，研究目的以及文獻(xiàn)綜述，分析了傳統(tǒng)單項目管理的缺陷，在此分析基礎(chǔ)上引出了支持項目群管理的三大基礎(chǔ)理論，即項目群管理理論、并行工程理論、約束資源理論。第三章針對項目群的特點構(gòu)建了多個項目協(xié)同管理模塊，基于此模塊設(shè)計出了項目群管理的流程，即組織體制的建立、項目選擇、多項目進(jìn)度計劃和動態(tài)資源配置控制，并由此設(shè)計出了符合項目群管理的組織體制。第四章從項目選擇、多項目進(jìn)度計劃和動態(tài)資源配置控制三個方面重點介紹了項目群的實施。項目選擇是項目群管理的基礎(chǔ)。因此就需要構(gòu)建一個符合本項目群特點的指標(biāo)，利用該指標(biāo)對組成項目群的項目進(jìn)行選擇。由于項目群資源的約束和項目群動態(tài)風(fēng)險因素的存在，，使得項目群的進(jìn)度計劃管理和動態(tài)資源配置需要一種更靈活的管理方式。因此基于約束資源理論的關(guān)鍵鏈方法（CCPM）比傳統(tǒng)關(guān)鍵線路法（CPM）在多項目進(jìn)度控制中更適用。項目群管理團隊面臨著動態(tài)資源的配置控制問題的時候需要建立資源系統(tǒng)庫，確定資源分配的優(yōu)先等級，并且利用相關(guān)的信息管理工具，這樣才能夠更好的對項目群的動態(tài)資源配置控制。第五章通過筆者實習(xí)單位所在的項目群管理案例，依照設(shè)計出的項目群管理的流程對富力科技園項目群的實施進(jìn)行了優(yōu)化。 本論文通過組織體制的建立、項目選擇、多項目進(jìn)度計劃和動態(tài)資源配置控制對項目群管理的過程較為深入的研究，并且結(jié)合筆者的實習(xí)經(jīng)驗，對項目群管理進(jìn)行了案例分析，旨在為大型建筑總承包企業(yè)項目群管理提供一定的參考借鑒。
[Abstract]:With the development of social economy in our country, the scale of project investment is expanding, and more and more projects appear in the form of project group. It may be possible to undertake multiple projects at the same time (including different projects of the same contractor and multiple projects of different contractors) due to the existence of different contractual relationships and interests between these different projects, Therefore, it is very important to explore the project group management method which accords with the actual situation of large construction general contracting enterprises. In the first and second chapters, the background, research purpose and literature review of project group management are introduced, and the defects of traditional single project management are analyzed. On the basis of this analysis, three basic theories supporting project group management are introduced. The third chapter constructs several project cooperative management modules according to the characteristics of project group. Based on this module, the process of project group management is designed, that is, the establishment of organization system. Project selection, multi-project schedule planning and dynamic resource allocation control. Based on this, an organizational system that conforms to project group management is designed. The implementation of project group is introduced in three aspects of multi-project schedule plan and dynamic resource allocation control. Project selection is the basis of project group management. Therefore, it is necessary to construct an index that conforms to the characteristics of the project group. This index is used to select the project that consists of the project group. Because of the constraint of the project group resources and the existence of the dynamic risk factors of the project group, It makes the schedule planning management and dynamic resource allocation of project group need a more flexible management mode. Therefore, the key chain method based on constrained resource theory (CCPM) is more suitable for multi-project schedule control than traditional critical circuit method (CPM). When the project group management team is faced with the problem of dynamic resource configuration control, it is necessary to establish a resource system library, Determine the priority level of resource allocation, and use the relevant information management tools, so as to better control the dynamic resource allocation of the project group. Chapter 5th through the project group management case, According to the design process of project group management, the implementation of the project group of Fuli Science and Technology Park was optimized. Through the establishment of organization system, project selection, multi-project schedule planning and dynamic resource allocation control, this paper deeply studies the process of project group management, and combines the author's practical experience. The case study of project group management is carried out in order to provide some reference for the project group management of large construction general contracting enterprises.
