基于風(fēng)險(xiǎn)管理的W公司SAP項(xiàng)目實(shí)施過(guò)程研究

【摘要】:近年來(lái),隨著制造業(yè)去產(chǎn)能、“互聯(lián)網(wǎng)+”以及智能制造的浪潮,大中型制造業(yè)越來(lái)越重視企業(yè)的信息化建設(shè)。在企業(yè)所有的信息化系統(tǒng)中,ERP系統(tǒng)是業(yè)務(wù)管理的核心,SAP ERP解決方案是其中最先進(jìn)的代表,越來(lái)越多的企業(yè)認(rèn)識(shí)到了SAP解決方案所帶來(lái)的信息化和企業(yè)治理的先進(jìn)性并開(kāi)始SAP的實(shí)施。本文以民營(yíng)企業(yè)W公司SAP項(xiàng)目作為研究對(duì)象,首先介紹了該項(xiàng)目的現(xiàn)狀和存在的問(wèn)題,通過(guò)分析提出了本次項(xiàng)目的問(wèn)題是缺少適用W公司特殊現(xiàn)狀和業(yè)務(wù)需求的SAP實(shí)施方法論。由于SAP實(shí)施過(guò)程方法眾多,常規(guī)的實(shí)施方法論例如SAP ASAP實(shí)施方法論雖然有很多經(jīng)典的案例,但沒(méi)有全部包含針對(duì)醫(yī)療器械行業(yè)或W公司業(yè)務(wù)需求的實(shí)施過(guò)程,不能夠全部解決本次項(xiàng)目的難點(diǎn)。而基于風(fēng)險(xiǎn)管理的項(xiàng)目實(shí)施方法能夠優(yōu)先識(shí)別W公司SAP項(xiàng)目獨(dú)特的風(fēng)險(xiǎn),通過(guò)對(duì)識(shí)別的風(fēng)險(xiǎn)和過(guò)程設(shè)計(jì)原則進(jìn)行制定適用于本次項(xiàng)目的實(shí)施過(guò)程,總結(jié)出項(xiàng)目管理理論加入傳統(tǒng)實(shí)施方法有其可行性和必要性。其次,通過(guò)專家判斷列出風(fēng)險(xiǎn)清單,利用SWOT分析本項(xiàng)目的特點(diǎn),設(shè)計(jì)出適用于本項(xiàng)目的概率影響矩陣模型。將本項(xiàng)目所有的風(fēng)險(xiǎn)放入概率影響矩陣模型,得到項(xiàng)目面臨的所有風(fēng)險(xiǎn)的高、中、低級(jí)別,其中高風(fēng)險(xiǎn)包含團(tuán)隊(duì)風(fēng)險(xiǎn)、采購(gòu)風(fēng)險(xiǎn)及技術(shù)風(fēng)險(xiǎn),通過(guò)分析這些風(fēng)險(xiǎn),制定了團(tuán)隊(duì)激勵(lì)、整合采購(gòu)管理及優(yōu)化技術(shù)實(shí)現(xiàn)等實(shí)施原則,根據(jù)實(shí)施原則,設(shè)計(jì)出本項(xiàng)目的實(shí)施過(guò)程。最后,文章分析本次項(xiàng)目的實(shí)施結(jié)果,指出本次項(xiàng)目按照項(xiàng)目計(jì)劃實(shí)施范圍嚴(yán)格進(jìn)行的,輸出了符合公司的業(yè)務(wù)流程文檔及經(jīng)營(yíng)決策報(bào)表,規(guī)范了公司治理,為公司上市打下了堅(jiān)實(shí)的基礎(chǔ)。通過(guò)本次項(xiàng)目的實(shí)施,風(fēng)險(xiǎn)意識(shí)深入W公司各個(gè)業(yè)務(wù)層面,為公司項(xiàng)目風(fēng)險(xiǎn)管理打下了理論基礎(chǔ),對(duì)未來(lái)公司其他項(xiàng)目實(shí)施起到了良好的示范作用。
[Abstract]:In recent years, with the removal of manufacturing capacity, the Internet and the wave of intelligent manufacturing, large and medium-sized manufacturing industries pay more and more attention to the information construction of enterprises. In all the enterprise information systems, ERP system is the core of business management, SAP ERP solution is one of the most advanced representatives. More and more enterprises realize the advanced nature of information and corporate governance brought by SAP solution and begin the implementation of SAP. This paper takes the SAP project of W company as the research object, first introduces the present situation and existing problems of the project, and puts forward that the problem of this project is the lack of SAP implementation methodology which is suitable for the special present situation and business requirements of W company. Because of the many methods of SAP implementation process, although there are many classical cases of conventional implementation methodology such as SAP ASAP implementation methodology, it does not all include the implementation process for the medical device industry or W company business needs, and can not all solve the difficulties of this project. The project implementation method based on risk management can give priority to identify the unique risk of W company SAP project. Through the formulation of the identified risk and process design principles, it is concluded that it is feasible and necessary for the project management theory to add the traditional implementation method to the implementation process of this project. Secondly, the risk list is listed by expert judgment, and the probability influence matrix model suitable for the project is designed by using SWOT to analyze the characteristics of the project. All the risks of the project are put into the probability influence matrix model, and the high, middle and low levels of all the risks faced by the project are obtained, in which the high risk includes team risk, procurement risk and technical risk. Through the analysis of these risks, the implementation principles of team incentive, integrated procurement management and optimization technology are worked out. According to the implementation principles, the implementation process of the project is designed. Finally, the paper analyzes the implementation results of the project, points out that the project is carried out strictly according to the scope of implementation of the project plan, outputs the business process documents and management decision statements in accordance with the company, standardizes the corporate governance, and lays a solid foundation for the listing of the company. Through the implementation of this project, the risk awareness goes deep into all business levels of W company, which lays a theoretical foundation for the project risk management of the company, and plays a good demonstration role in the implementation of other projects in the future.
