【摘要】:由于國有企業(yè)生產(chǎn)組織的落后,造成產(chǎn)品嚴(yán)重拖期,而在競爭日趨嚴(yán)峻的今天勢必會影響到企業(yè)的發(fā)展,這時需要一套行之有效的、全新的生產(chǎn)管理模式解決或改善此現(xiàn)象。這里需要考慮各種影響因素,如工藝流程,工序運行時間,物料管理及各種資源的可用性等。 本文對該公司的減速器齒輪生產(chǎn)體系運營現(xiàn)狀進行了由淺入深的分析,從而確定了該公司在減速器齒輪生產(chǎn)管理中存在的問題。主要問題集中在生產(chǎn)計劃方面、生產(chǎn)布局方面、生產(chǎn)組織方面、生產(chǎn)控制方面、質(zhì)量與成本控制方面等。本文通用運用精益生產(chǎn)的理論對減速器齒輪的生產(chǎn)組織及生產(chǎn)流程進行分析,從而有效的利用資源,降低生產(chǎn)成本,最終在企業(yè)各個環(huán)節(jié)、各個部門通過不斷地改善,消除或改善無效勞動和浪費來實現(xiàn)企業(yè)的優(yōu)化,針對改進目標(biāo)設(shè)計了具體的優(yōu)化方案。其中包括:重新構(gòu)建減速器齒輪生產(chǎn)體系的組織結(jié)構(gòu),用精益生產(chǎn)的思想制定合理的計劃流程、根據(jù)公司產(chǎn)品的性質(zhì)重新制訂U型生產(chǎn)線,引入先進的5S現(xiàn)場管理理念,品質(zhì)保全等方面。為了達到預(yù)期目標(biāo),制定了細(xì)致的實施計劃和控制方案。本文的研究對象是北方重工集團傳動設(shè)備分公司的減速器齒輪精益化的提升,同時,運用項目管理的要求對減速器齒輪的精益管理模式進行實施與控制,從根本上保證了該公司減速器齒輪精益生產(chǎn)方式的建立并取得了預(yù)期的效果。
[Abstract]:Due to the backwardness of the production organization of the state-owned enterprises, the product is seriously delayed, and the development of the enterprise is bound to be affected by the increasingly severe competition. At this time, a set of effective and brand-new production management mode is needed to solve or improve this phenomenon. Factors such as process flow, operation time, material management and availability of resources are to be considered. This paper analyzes the present situation of reducer gear production system in the company, and determines the problems existing in the production and management of reducer gear. The main problems focus on production planning, production layout, production organization, production control, quality and cost control, etc. In this paper, the lean production theory is used to analyze the production organization and production process of reducer gear, so as to effectively utilize resources, reduce production cost, and finally improve the production process in every part of the enterprise. The optimization of enterprises is realized by eliminating or improving invalid labor and waste, and a specific optimization scheme is designed for the purpose of improvement. It includes: reconstructing the organizational structure of gear production system of reducer, drawing up reasonable planning flow with lean production idea, reformulating U type production line according to the quality of company's products, introducing advanced 5S field management idea, Quality preservation, etc. In order to achieve the desired objectives, detailed implementation plans and control programs have been formulated. The research object of this paper is the lean improvement of reducer gear in the transmission equipment branch of the North heavy Industry Group. At the same time, the lean management mode of reducer gear is implemented and controlled by the requirements of project management. It guarantees the establishment of the gear lean production mode of the reducer and achieves the desired results.
