【摘要】:隨著經(jīng)濟發(fā)展和社會演變,作為貨物進出第一關(guān)口的港口,在國民經(jīng)濟中的作用已遠遠超過以往,在地區(qū)經(jīng)濟全球化和區(qū)域經(jīng)濟合作的浪潮中,在資源分配以及物質(zhì)流通方面發(fā)揮越來越重要的作用。潮州市YT港口公司是粵東地區(qū)第一個深水公用碼頭,是順應(yīng)廣東省政府發(fā)展東西兩翼地區(qū)工業(yè)化進程的需要而組建。建成投產(chǎn)初期,在股東方貨源的大力支持下,公司的生產(chǎn)經(jīng)營取得了開門紅的成績,但由于公司組建時間短,戰(zhàn)略定位不清晰,面臨選擇發(fā)展方向、如何優(yōu)化配置資源、如何保持核心競爭力等一系列問題。本文在結(jié)合實踐的基礎(chǔ)上,運用戰(zhàn)略管理理論的相關(guān)原理,采用五力模型、SWOT、PEST和企業(yè)價值鏈分析等方法,在對YT港口公司面臨的內(nèi)部、外部戰(zhàn)略環(huán)境進行了全面細致的分析后,提出實施競爭戰(zhàn)略的必要性和具體實施方案,對YT公司的未來發(fā)展具有十分重要的實際指導(dǎo)意義。 本文在充分的市場調(diào)研和數(shù)據(jù)收集整理基礎(chǔ)上,運用定性和定量分析向結(jié)合的方法,歸納出提升YT港口公司核心競爭力的戰(zhàn)略,并提出實現(xiàn)戰(zhàn)略的有效途徑和保障措施。本文首先進行了文獻回顧,介紹了一些國內(nèi)外當今關(guān)于港口競爭戰(zhàn)略方面的一些前沿性研究,介紹了對YT港口公司的研究背景和意義;接著采用PEST分析法從政治、經(jīng)濟、社會文化、技術(shù)四方面分析宏觀環(huán)境對港口企業(yè)戰(zhàn)略的影響,采用波特五力模型分析出YT港口公司所處的行業(yè)競爭環(huán)境,解析出公司目前面臨的機會與威脅;通過對YT港口公司生產(chǎn)經(jīng)營現(xiàn)狀和存在問題的重點分析,解析公司目前的核心能力和優(yōu)勢與劣勢;基于上述分析,結(jié)合對YT港口公司整體運營情況進行了調(diào)研和數(shù)據(jù)收集,系統(tǒng)思考并確定了公司的發(fā)展目標和市場定位,結(jié)合戰(zhàn)略環(huán)境分析情況,從港口布局、硬件條件、軟環(huán)境、貨源等方面,選用經(jīng)濟資源、基礎(chǔ)設(shè)施、集疏運條件等幾方面作為YT港口公司競爭力的主要因素,,并鎖定主要競爭對手,進行戰(zhàn)略分析,提出YT港口公司的核心競爭力,制定了公司競爭戰(zhàn)略方案。 本文通過對YT港口公司競爭力的分析研究,從內(nèi)部成本控制、人力資源、優(yōu)化、提高整體物流鏈優(yōu)勢等方面提出實施YT港口公司戰(zhàn)略的保障措施,以確保YT港口競爭戰(zhàn)略的順利實施,從而推動公司的健康可持續(xù)發(fā)展。同時,希望本文的研究不僅能夠解決公司的實際問題,而且能為未來廣州港集團“走出去”戰(zhàn)略提供有價值的參考。
[Abstract]:With the economic development and social evolution, the port, which is the first gateway for goods entering and leaving, has played a much more important role in the national economy than in the past, in the tide of regional economic globalization and regional economic cooperation. The YT Port Company of Chaozhou City is the first deep-water public wharf in eastern Guangdong. It is formed in accordance with the needs of Guangdong provincial government to develop the industrialization process of the east and west wing areas. At the initial stage of completion and commissioning, the company's production and operation have made a start to success with the strong support of the shareholders' sources of supplies. However, due to the short time to set up the company, the strategic positioning is not clear, facing the choice of development direction, how to optimize the allocation of resources, how to maintain the core competitiveness and so on. Using the relevant principles of strategic management theory, using the five-force model SWOTPEST and enterprise value chain analysis, in the YT port company facing the internal. After a comprehensive and detailed analysis of the external strategic environment, this paper puts forward the necessity and concrete implementation scheme of implementing the competitive strategy, which is of great practical significance to the future development of YT Company. On the basis of sufficient market research and data collection, this paper sums up the strategy of improving the core competitiveness of YT port company by combining qualitative and quantitative analysis. And put forward the effective way and safeguard measures to realize the strategy. Firstly, this paper reviews the literature, and introduces some domestic and foreign advanced research on port competition strategy. The research background and significance of YT port company are introduced. Then using PEST analysis from the political, economic, social and cultural aspects, technology to analyze the impact of macro environment on the strategy of port enterprises. This paper analyzes the competition environment of YT port company by using Porter's five-force model, and analyzes the opportunity and threat that YT port company is facing at present. Through the analysis of YT port company's production and management status and existing problems, the paper analyzes the core competence, advantages and disadvantages of YT port company. Based on the above analysis, combined with the overall operation of YT port company research and data collection, the company's development goals and market positioning, combined with strategic environment analysis. From the port layout, hardware conditions, soft environment, supply and other aspects, choose economic resources, infrastructure, transportation conditions and other aspects as the main competitiveness of YT port company, and lock in the main competitors. Through strategic analysis, the core competitiveness of YT port company is put forward, and the competitive strategy scheme of YT port company is formulated. Through the analysis of the competitiveness of YT port company, this paper puts forward the guarantee measures of implementing YT port company strategy from the aspects of internal cost control, human resources, optimization and improvement of the overall logistics chain advantage. In order to ensure the smooth implementation of YT port competition strategy, and promote the healthy and sustainable development of the company. At the same time, I hope this study can not only solve the actual problems of the company. And for the future Guangzhou Port Group "go out" strategy to provide valuable reference.
