【摘要】：作為一種新興有效的管理模式,設(shè)備維護(hù)業(yè)務(wù)外包在為企業(yè)帶來(lái)諸多利益的同時(shí),也給企業(yè)帶來(lái)了新的挑戰(zhàn)�？茖W(xué)地開(kāi)展與管理設(shè)備維護(hù)外包項(xiàng)目,可以最大程度地降低外包風(fēng)險(xiǎn)。本文以XN水電站為研究對(duì)象,運(yùn)用項(xiàng)目管理理論,把設(shè)備維護(hù)外包項(xiàng)目劃分為四個(gè)階段,并對(duì)每一個(gè)階段存在的問(wèn)題進(jìn)行分析和研究,提出相應(yīng)的解決方案,同時(shí)歸納出一些經(jīng)驗(yàn)和結(jié)論。本研究成果不僅有助于提高XN水電站設(shè)備維護(hù)外包項(xiàng)目管理水平和能力,也可為類(lèi)似企業(yè)的外包管理提供重要的技術(shù)參考。本文首先介紹了XN水電站的組織管理體系和設(shè)備維護(hù)業(yè)務(wù)現(xiàn)狀,接著運(yùn)用項(xiàng)目管理理論,將XN水電站的設(shè)備維護(hù)外包項(xiàng)目劃分為四個(gè)階段：概念階段、開(kāi)發(fā)階段、實(shí)施階段和結(jié)束階段。通過(guò)觀察法和調(diào)研法發(fā)現(xiàn)各個(gè)階段存在的問(wèn)題,同時(shí)收集水電站設(shè)備維護(hù)相關(guān)的管理制度,對(duì)水電站的設(shè)備及備品備件進(jìn)行統(tǒng)計(jì)分析,通過(guò)查閱文獻(xiàn)獲取外包決策的相關(guān)資料,并對(duì)水電站設(shè)備管理部門(mén)負(fù)責(zé)人就外包供應(yīng)商選擇、外包管理流程以及外包安全管控等問(wèn)題進(jìn)行訪談,通過(guò)經(jīng)驗(yàn)總結(jié)法和理論與實(shí)踐相結(jié)合法提出各階段問(wèn)題的解決方案。本文研究發(fā)現(xiàn),水電站設(shè)備維護(hù)外包項(xiàng)目在概念階段主要存在的問(wèn)題是外包范圍確定和外包決策分析,開(kāi)發(fā)階段主要存在的問(wèn)題是外包供應(yīng)商選擇和外包管理流程制定,實(shí)施階段主要存在的問(wèn)題是備件管理和外包安全管控,結(jié)束階段主要存在的問(wèn)題是完善項(xiàng)目評(píng)價(jià)。
[Abstract]:As a new and effective management mode, equipment maintenance outsourcing has brought many benefits to the enterprise at the same time, also brought new challenges to the enterprise. To carry out scientific management and equipment maintenance outsourcing project, you can minimize the risk of outsourcing. This paper takes XN hydropower station as the research object, using the project management theory. Equipment maintenance outsourcing project is divided into four stages, and the analysis and research of every stage of the problem, put forward the corresponding solutions, and summarizes some experiences and conclusions. Not only help to improve the XN hydropower station equipment outsourcing project management level and the ability to maintain the results of this study can also provide important technical reference. The outsourcing management of similar enterprises. This paper first introduces the XN hydropower station management system and equipment maintenance business status, then apply the theory of project management, XN water power station. Preparation of maintenance outsourcing project is divided into four stages: the stage of development, the concept of stage, the implementation stage and the end stage. Through observation and investigation found various problems, while collecting hydropower station maintenance management system, equipment and spare parts for hydropower station were analyzed, the relevant data obtained by the outsourcing decision literature review, and the hydropower station equipment management department responsible for outsourcing supplier selection, interview process outsourcing management and outsourcing security management and other issues, through summarizing experience and theory and practice. The legal solution put forward the problem of each phase. This study found that the hydropower station equipment maintenance outsourcing project mainly exists in the concept stage the problem is to determine the scope of analysis of outsourcing and outsourcing decision-making, the development stage is the main problems of outsourcing outsourcing supplier selection and management flow The main problems in the implementation stage are spare parts management and outsourcing safety control, and the main problems at the end of the stage are the improvement of project evaluation.
