富士康CABG產(chǎn)品處生產(chǎn)率控制及提升方案研究

【摘要】:隨著中國人口紅利的逐步消失,制造型企業(yè)的成本逐步上升,成本的逐步上升已經(jīng)對制造型企業(yè)的盈利帶來了巨大的挑戰(zhàn),如何不斷的提升自身的生產(chǎn)率,已經(jīng)成為制造型企業(yè)在惡劣的生存及競爭環(huán)境中生存及保持競爭力的根本。本文的研究對象CABG是富士康科技集團主營服務器產(chǎn)品的產(chǎn)品處,在2010年以后,同樣面臨著嚴峻的制造成本不斷升高、利潤率不斷降低的經(jīng)營困境,更不利的是,公司在人力成本不斷升高的同時,勞動力生產(chǎn)率卻在逐年持續(xù)的下滑,如何控制及提高公司生產(chǎn)率成為了公司是否能生存并保持競爭力的根本。本文通過對存在的問題的深入調(diào)查,運用魚骨圖分析方法對公司生產(chǎn)率持續(xù)下滑的原因進行要因分析,最終提出系統(tǒng)-人員-優(yōu)化的綜合解決方案,具體內(nèi)容包括:(1)開發(fā)及實施生產(chǎn)率控制信息系統(tǒng)。生產(chǎn)率控制信息系統(tǒng)為生產(chǎn)管理者提供了詳盡的生產(chǎn)率相關數(shù)據(jù)及分析,為生產(chǎn)率的控制及改善提供了信息基礎,同時為管理方法的改善起到了保障作用;(2)降低生產(chǎn)一線員工的離職率。具體從大量的離職原因調(diào)查表中歸納主要的離職原因,然后在餐飲、移動互聯(lián)網(wǎng)接入、自動化導入、崗位輪換、崗位技術補貼等多個方面著手降低生產(chǎn)一線員工的離職率;(3)對主流產(chǎn)品的生產(chǎn)進行優(yōu)化。采用線性規(guī)劃的方法針對主流產(chǎn)品的SMT生產(chǎn)線進行配置優(yōu)化,通過線平衡分析對PTH線進行了優(yōu)化,對換線時間進行了優(yōu)化,優(yōu)化帶來了設備和勞動力生產(chǎn)率的有效提升。通過解決方案的綜合立體實施,建立了全新的生產(chǎn)率控制系統(tǒng)以及有效的提升了生產(chǎn)率,達到了CABG控制及提升生產(chǎn)率標本兼治的目的。本文通過對富士康科技集團旗下的CABG產(chǎn)品處生產(chǎn)率控制及提升的研究,總結了實際運營中和當前中國人口紅利逐漸消失的大環(huán)境下如何控制及提升生產(chǎn)率的成功經(jīng)驗,希望能夠為大、中型企業(yè)在生產(chǎn)率控制及提升方面提供一些借鑒。
[Abstract]:With the gradual disappearance of China's demographic dividend, the cost of manufacturing enterprises is gradually rising, and the gradual rise of costs has brought enormous challenges to the profits of manufacturing enterprises, how to continuously improve their own productivity,It has become the fundamental for manufacturing enterprises to survive and maintain their competitiveness in the adverse environment of survival and competition.The research object of this paper is CABG, which is the main server product of Foxconn Technology Group. After 2010, it also faces the severe operating dilemma of rising manufacturing cost and decreasing profit margin, which is even more disadvantageous.At the same time, the labor productivity is declining year by year. How to control and improve the productivity becomes the basis of whether the company can survive and maintain the competitiveness.Through the deep investigation of the existing problems, this paper analyzes the causes of the continuous decline of the company's productivity by using the fish bone map analysis method, and finally puts forward a system-personnel-optimization comprehensive solution.Specific contents include: 1) Development and implementation of productivity control information system.The productivity control information system provides the production managers with detailed data and analysis of productivity, and provides the information basis for the control and improvement of productivity.At the same time for the improvement of management methods play a protective role in reducing the production line staff turnover rate.Specifically from a large number of reasons for leaving the questionnaire summed up the main reasons for leaving, and then in the catering, mobile Internet access, automated import, post rotation,Technical subsidy, etc., to reduce the turnover rate of production line workers. (3) optimize the production of mainstream products.The linear programming method is used to optimize the configuration of the SMT production line of mainstream products. The line balance analysis is used to optimize the PTH line and the time of changing the line. The optimization results in the effective improvement of the equipment and labor productivity.Through the comprehensive implementation of the solution, a new productivity control system is set up and the productivity is effectively improved. The goal of CABG control and the improvement of productivity both in both symptoms and symptoms is achieved.Based on the study of productivity control and improvement in CABG products of Foxconn Technology Group, this paper summarizes the successful experience of how to control and improve productivity in actual operation and in the environment where the population dividend is gradually disappearing in China.Hope to provide some reference for large and medium-sized enterprises in productivity control and improvement.
