【摘要】:2016年以來,全球移動(dòng)互聯(lián)網(wǎng)產(chǎn)業(yè)進(jìn)入鼎盛時(shí)期,很多公司緊隨時(shí)代潮流,紛紛上馬移動(dòng)APP項(xiàng)目。移動(dòng)APP項(xiàng)目風(fēng)險(xiǎn)較大,失敗率很高,因?yàn)橐苿?dòng)APP項(xiàng)目與傳統(tǒng)IT項(xiàng)目在技術(shù)、市場(chǎng)與開發(fā)模式上有很多不同的地方,導(dǎo)致傳統(tǒng)IT項(xiàng)目管理的方法很多已不宜適用于移動(dòng)APP項(xiàng)目管理,研究和探索移動(dòng)APP的項(xiàng)目管理方法是當(dāng)務(wù)之急。短視頻APP作為移動(dòng)APP的一種,在社交網(wǎng)絡(luò)視頻大行其道的時(shí)代,成為風(fēng)口上的創(chuàng)業(yè)項(xiàng)目,其項(xiàng)目管理更是具有很大的挑戰(zhàn)性。風(fēng)險(xiǎn)管理是項(xiàng)目管理理論中非常重要的一部分內(nèi)容,決定著項(xiàng)目的成敗。本文從項(xiàng)目風(fēng)險(xiǎn)管理的角度出發(fā),以中小企業(yè)H公司的短視頻APP項(xiàng)目案例作為實(shí)證,從風(fēng)險(xiǎn)識(shí)別、風(fēng)險(xiǎn)評(píng)估到風(fēng)險(xiǎn)應(yīng)對(duì)措施,提出一整套解決方案,試圖解決適用于中小企業(yè)的短視頻APP項(xiàng)目風(fēng)險(xiǎn)管理的問題,對(duì)其他移動(dòng)APP項(xiàng)目的風(fēng)險(xiǎn)管理提供一定的參考價(jià)值。本文首先通過文獻(xiàn)綜述總結(jié)了國(guó)內(nèi)外學(xué)者的關(guān)于IT項(xiàng)目管理的知識(shí)體系,風(fēng)險(xiǎn)識(shí)別與評(píng)估以及風(fēng)險(xiǎn)應(yīng)對(duì)策略的研究成果;接著詳細(xì)介紹了 H公司短視頻APP項(xiàng)目的具體情況,以及APP項(xiàng)目與傳統(tǒng)IT項(xiàng)目的不同;然后通過比較各種現(xiàn)有的風(fēng)險(xiǎn)識(shí)別方法,最終選用層次全息模型法(HHM)并建立了適用于短視頻APP項(xiàng)目的HHM模型對(duì)項(xiàng)目進(jìn)行了風(fēng)險(xiǎn)識(shí)別和過濾,得到風(fēng)險(xiǎn)識(shí)別清單;運(yùn)用層次分析法對(duì)項(xiàng)目風(fēng)險(xiǎn)進(jìn)行了評(píng)估,將風(fēng)險(xiǎn)因素按后果嚴(yán)重性進(jìn)行排序,區(qū)分了高、中、低三類風(fēng)險(xiǎn),然后運(yùn)用模糊綜合評(píng)價(jià)法對(duì)項(xiàng)目風(fēng)險(xiǎn)因素的發(fā)生的可能性做出評(píng)估,得到項(xiàng)目整體風(fēng)險(xiǎn)的評(píng)判,并提出了與之對(duì)應(yīng)的項(xiàng)目風(fēng)險(xiǎn)管理計(jì)劃和具體的風(fēng)險(xiǎn)應(yīng)對(duì)措施,最后反饋了項(xiàng)目在實(shí)際開發(fā)中遇到的問題、始料未及的風(fēng)險(xiǎn),以及最終產(chǎn)品上線后真實(shí)的運(yùn)營(yíng)數(shù)據(jù)。隨著H公司短視頻APP項(xiàng)目的上線,用戶量穩(wěn)定增長(zhǎng),取得不錯(cuò)的成績(jī),經(jīng)受住了可能存在的各種風(fēng)險(xiǎn),證明了 H公司的項(xiàng)目風(fēng)險(xiǎn)管理是成功的。本文的研究為H公司短視頻APP項(xiàng)目的順利上線和成功運(yùn)營(yíng)提供了項(xiàng)目風(fēng)險(xiǎn)管理方面的重要幫助,對(duì)其他公司的移動(dòng)APP項(xiàng)目風(fēng)險(xiǎn)管理也具備一定的參考意義。
[Abstract]:Since 2016, the global mobile Internet industry has been in its heyday, and many companies have followed the trend of the times and embarked on mobile APP projects. Mobile APP projects are riskier and the failure rate is very high, because mobile APP projects and traditional IT projects are in technology. There are many differences between the market and the development mode, so many traditional IT project management methods are not suitable for mobile APP project management. It is urgent to study and explore the project management method of mobile APP. As a kind of mobile APP, short video APP has become a pioneering project in the era of social network video. Risk management is a very important part of the theory of project management, which determines the success or failure of the project. Taking the case of short video APP project of H company as an example, from risk identification, risk assessment to risk response, this paper puts forward a set of solutions to solve the problem of risk management of short video APP project, which is suitable for small and medium-sized enterprises. It provides some reference value for the risk management of other mobile APP projects. Firstly, through literature review, this paper summarizes the knowledge system, risk identification and evaluation, and risk coping strategies of domestic and foreign scholars on IT project management. Then it introduces the details of the short video APP project of H company and the difference between the APP project and the traditional IT project, and then compares various existing risk identification methods. Finally, the hierarchical holographic model (HHM) is selected and the HHM model suitable for short video APP project is established. The risk identification list is obtained by using the HHM model, and the project risk is evaluated by AHP. The risk factors are sorted according to the severity of the consequences, and the high, middle and low types of risks are distinguished. Then the possibility of the occurrence of the project risk factors is evaluated by using the fuzzy comprehensive evaluation method, and the overall risk of the project is evaluated. And put forward the corresponding project risk management plan and specific risk response measures, and finally feedback the project in the actual development of the problems encountered, unexpected risks, As well as the real operating data of the final product after its launch. With the launch of the short video APP project of H Company, the number of users has steadily increased, achieved good results, and withstood all kinds of risks that may exist. It is proved that the project risk management of H Company is successful. The research in this paper has provided important help in project risk management for H Company short video APP project running successfully. Other companies mobile APP project risk management also has certain reference significance.
