KY公司全球服務(wù)供應(yīng)鏈資源管理案例研究

【摘要】:隨著國家“一帶一路”戰(zhàn)略的推進(jìn)及國企改革的不斷深化,國有物流企業(yè)的合并重組成為影響行業(yè)的大事件,針對各個層級的公司資源整合工作都在按照計(jì)劃有條不紊的進(jìn)行。以KY公司為代表的國有物流企業(yè)在這種改革背景下,如何進(jìn)行資源整合優(yōu)化配置從而形成自己的企業(yè)競爭力,并在國有企業(yè)集團(tuán)樹立自己的企業(yè)定位成為企業(yè)經(jīng)營難題。當(dāng)前商業(yè)模式轉(zhuǎn)型受到互聯(lián)網(wǎng)發(fā)展的影響,深入了解客戶需求并打造個性化服務(wù)體系已經(jīng)成為商業(yè)服務(wù)發(fā)展的必然趨勢。但是目前己有的服務(wù)供應(yīng)鏈研究多集中在功能性的資源分類及職能部門間的協(xié)同關(guān)系方面,本文則結(jié)合商業(yè)模式發(fā)展背景,聚焦客戶需求特點(diǎn)進(jìn)行資源協(xié)同的研究和探索。通過選取KY公司作為案例,重點(diǎn)分析KY公司運(yùn)營中的事例,對不同需求特點(diǎn)的客戶所采用的資源優(yōu)化配置方案進(jìn)行分析和論證。研究目的是為了弄清:企業(yè)如何整合自己的供應(yīng)鏈資源打造出具有競爭優(yōu)勢的服務(wù)供應(yīng)鏈產(chǎn)品?基于以上核心問題,本文探索發(fā)掘企業(yè)如何總結(jié)運(yùn)營經(jīng)驗(yàn),形成自身的高質(zhì)量服務(wù)供應(yīng)鏈產(chǎn)品及資源整合能力從而形成可持續(xù)競爭力。通過對KY公司中的兩種案例事件的調(diào)查研究發(fā)現(xiàn)如下運(yùn)營特點(diǎn):(1)公司業(yè)務(wù)開展始終圍繞企業(yè)經(jīng)營戰(zhàn)略及市場經(jīng)營戰(zhàn)略進(jìn)行;(2)全球服務(wù)供應(yīng)鏈運(yùn)營模式體現(xiàn)了企業(yè)資源運(yùn)營的手段(3)以需求特點(diǎn)分析為引導(dǎo)的需求匹配是全球服務(wù)供應(yīng)鏈資源管理的關(guān)鍵點(diǎn),而圍繞公司核心能力建設(shè)進(jìn)行網(wǎng)絡(luò)化、集約化的多渠道資源整合是進(jìn)行供需匹配的有效途徑。(4)在資源管理方面,戰(zhàn)略目標(biāo)的穩(wěn)定性,運(yùn)營團(tuán)隊(duì)的專業(yè)性是提升管理效率的有力保證,也是實(shí)現(xiàn)企業(yè)可持續(xù)競爭優(yōu)勢的有力支撐。在國企改革的背景下對國有物流企業(yè)進(jìn)行研究,發(fā)現(xiàn)如下具有創(chuàng)新意義的研究結(jié)果:(1)揭示了經(jīng)營國際運(yùn)輸代理業(yè)務(wù)的國有物流企業(yè)所具有的企業(yè)資源優(yōu)勢和資源管理策略;(2)梳理企業(yè)資源整合與企業(yè)自身核心能力建設(shè)的相互關(guān)系。在案例研究中我們發(fā)現(xiàn):在企業(yè)競爭優(yōu)勢的塑造及企業(yè)資源整合升級的過程中,公司運(yùn)營特點(diǎn)的分析及目標(biāo)客戶定位十分重要。從目標(biāo)客戶的服務(wù)需求特征及企業(yè)經(jīng)營資源出發(fā),制定全球服務(wù)供應(yīng)鏈的資源整合方案才會在資源配置方向上取得導(dǎo)向性的成果并發(fā)揮資源本身的最大優(yōu)勢,從而完成企業(yè)戰(zhàn)略經(jīng)營的目標(biāo)。這些發(fā)現(xiàn)對于國有企業(yè)及同類型企業(yè)具有一定的借鑒意義。
[Abstract]:With the promotion of the national "Belt and Road" strategy and the deepening of the reform of state-owned enterprises, the merger and reorganization of state-owned logistics enterprises has become a major event affecting the industry. According to various levels of corporate resources integration work is in accordance with the plan orderly. KY company as the representative of state-owned logistics enterprises in this context of reform. How to integrate and optimize the allocation of resources in order to form their own competitiveness and establish their own enterprise positioning in state-owned enterprise groups has become a business problem. The current business model transformation is affected by the development of the Internet. It has become an inevitable trend for the development of commercial services to deeply understand customer needs and create personalized service systems. However, the existing research on service supply chain focuses on the functional classification of resources and coordination between functional departments. The department. Based on the background of business model development, this paper focuses on the characteristics of customer needs to study and explore the resource coordination. Through selecting KY company as a case, this paper focuses on the case of KY company operation. The purpose of this study is to analyze and demonstrate the optimal allocation of resources adopted by customers with different requirements. The purpose of the study is to find out:. How do enterprises integrate their supply chain resources to create competitive service supply chain products? Based on the above core issues, this paper explores how to sum up the operation experience of enterprises. Form its own ability to integrate high quality service supply chain products and resources to form sustainable competitiveness. Through the investigation of two cases in KY Company, we found the following operational characteristics: 1: 1). The development of the company's business always revolves around the enterprise management strategy and the market management strategy; (2) the global service supply chain (GSC) is the key point of the resource management of the global service supply chain (GSC), which embodies the means of the enterprise resource operation. (3) the demand matching guided by the demand characteristic analysis is the key point of the global service supply chain resource management. And around the company core capacity building network, intensive multi-channel integration of resources is an effective way to match supply and demand. 4) in terms of resource management, the stability of strategic objectives. The professionalism of the operation team is not only the powerful guarantee to improve the management efficiency, but also the strong support to realize the sustainable competitive advantage of the enterprise. Under the background of the state-owned enterprise reform, this paper studies the state-owned logistics enterprises. It is found that the following innovative research results: 1) reveal the resource advantages and resource management strategies of state-owned logistics enterprises engaged in international transportation agency business; (2) combing the relationship between enterprise resource integration and enterprise core competence construction. In the case study, we find that: in the process of enterprise competitive advantage molding and enterprise resources integration and upgrading. It is very important to analyze the operation characteristics of the company and to locate the target customers. From the characteristics of the service demand of the target customers and the management resources of the enterprises. Only by developing the resource integration scheme of the global service supply chain can we obtain the oriented results in the direction of resource allocation and give full play to the greatest advantage of the resources themselves. These findings have some reference significance for state-owned enterprises and the same type of enterprises.
