【摘要】：當今市場競爭日益激烈,對企業(yè)的內(nèi)部管理提出了更加迫切的要求。F公司是一家由大型建材集團控股的混凝土企業(yè)。由于前期混凝土行業(yè)處于蓬勃發(fā)展階段,行業(yè)利潤水平較高,F企業(yè)一直處于粗放型管理的階段,重點將精力放在企業(yè)外部投資擴張上但由于受國家宏觀經(jīng)濟政策、房地產(chǎn)調(diào)控、行業(yè)周期等因素影響,自2012年以來,混凝土行業(yè)逐步進入平穩(wěn)衰退期,行業(yè)內(nèi)競爭日益激烈,這就迫使F企業(yè)迅速調(diào)整經(jīng)營戰(zhàn)略,將戰(zhàn)略目標放在加強內(nèi)部管理,降低運營成本上。但是通過幾年的運營,F企業(yè)的戰(zhàn)略目標并未得到有效的實施,企業(yè)運營成本高居不下,盈利空間逐漸縮小,企業(yè)連年處于微利甚至虧損狀態(tài)。筆者通過員工訪談、資料查詢等方式,了解到F公司目前存在的管理問題,并發(fā)現(xiàn)F公司未能實現(xiàn)當前戰(zhàn)略目標與其組織結(jié)構(gòu)存在很大的關(guān)聯(lián),這也應(yīng)證了當“組織結(jié)構(gòu)適應(yīng)企業(yè)發(fā)展戰(zhàn)略時,可以促進企業(yè)戰(zhàn)略的實現(xiàn),反之,組織結(jié)構(gòu)將會阻礙企業(yè)戰(zhàn)略實施”的理論。本文對F企業(yè)的組織結(jié)構(gòu)進行了優(yōu)化,為F公司選擇了更加適應(yīng)其經(jīng)營實際的組織結(jié)構(gòu)類型,并重新對各管理層級進行了定位,明確考核指標及部門職能,使其與F企業(yè)現(xiàn)階段的戰(zhàn)略目標相匹配,并對組織結(jié)構(gòu)優(yōu)化可能遇到的問題及解決措施進行了分析,最后對組織結(jié)構(gòu)優(yōu)化后的經(jīng)營管理情況進行了分析比較。希望本篇論文不僅給F企業(yè)提供了組織結(jié)構(gòu)的優(yōu)化方案,也為其他情況相似的混凝土企業(yè)帶來一定的借鑒參考意義。
[Abstract]:Nowadays, the market competition is increasingly fierce, the internal management of enterprises put forward a more urgent requirement. F company is a large building materials group holding the concrete enterprise. Because the early stage of the concrete industry is in a vigorous development stage. Industry profit level has been in the stage of extensive management, focusing on the expansion of external investment, but due to the national macroeconomic policy, real estate regulation, industry cycle and other factors. Since 2012, the concrete industry has gradually entered a stable recession period, the competition in the industry is becoming increasingly fierce, which forces F enterprise to adjust its management strategy quickly and to strengthen its internal management. But after several years of operation, the strategic goal of the enterprise has not been effectively implemented, the operating cost of the enterprise is high, and the profit space is gradually reduced. The enterprise has been in a state of slight profit or even loss for years. The author understands the management problems of F Company by the way of employee interview and information inquiry. It is also found that the failure of company F to achieve its current strategic objectives is closely related to its organizational structure, which should also prove that when the organizational structure adapts to the development strategy of the enterprise, it can promote the realization of the enterprise strategy. This paper optimizes the organizational structure of F enterprise, and chooses the organizational structure type which is more suitable to the actual operation of F company. And has carried on the localization to each management level again, has defined the appraisal index and the department function, causes it to match with the F enterprise present stage strategic goal. The possible problems and solutions to the optimization of organizational structure are analyzed. Finally, the paper analyzes and compares the operation and management of the optimized organizational structure. I hope this paper not only provides the optimization scheme of the organizational structure for the F enterprise. It also brings some reference significance for other similar concrete enterprises.
