德高公司粉劑生產(chǎn)流程的精益管理改進(jìn)研究

【摘要】:德高公司生產(chǎn)倉(cāng)儲(chǔ)空間已經(jīng)用完,土地有限,而客戶的需求卻一直在持續(xù)快速增長(zhǎng),如何在有限的空間里實(shí)現(xiàn)產(chǎn)量的快速增長(zhǎng)一直是德高公司面臨的課題。任何一個(gè)行業(yè)的發(fā)展必然經(jīng)歷高速增長(zhǎng)到低速增長(zhǎng)的階段,德高公司也需要在高速增長(zhǎng)期以最小的投入來(lái)滿足客戶需求,同時(shí)建立在各個(gè)方面的競(jìng)爭(zhēng)優(yōu)勢(shì),才能在將來(lái)的市場(chǎng)低速增長(zhǎng)階段繼續(xù)保持競(jìng)爭(zhēng)優(yōu)勢(shì)。精益思想正是如何以最小的投入實(shí)現(xiàn)最大的產(chǎn)出的工具,發(fā)現(xiàn)瓶頸,消除瓶頸,消除各個(gè)環(huán)節(jié)里的浪費(fèi)正是精益思想追求的目標(biāo)。掌握精益思想,運(yùn)用精益思想在企業(yè)運(yùn)營(yíng)中實(shí)踐,既能在短期內(nèi)為企業(yè)解決實(shí)際問(wèn)題,建立的精益的流程和掌握工具的人必能持久運(yùn)用精益思想為企業(yè)建立長(zhǎng)期競(jìng)爭(zhēng)優(yōu)勢(shì)。本文以德高公司粉劑生產(chǎn)流程為研究對(duì)象,運(yùn)用精益思想里的生產(chǎn)線平衡,連續(xù)流動(dòng),發(fā)現(xiàn)和消除浪費(fèi),快速換線,全員設(shè)備維護(hù),6S管理方法,KPI考核方式優(yōu)化,生產(chǎn)信息系統(tǒng),全員提案改善等工具,深入企業(yè)運(yùn)營(yíng)當(dāng)中,收集一線數(shù)據(jù),在企業(yè)里設(shè)計(jì)方案,積極實(shí)踐來(lái)解決實(shí)際問(wèn)題。在場(chǎng)地沒(méi)有增加的情況下,通過(guò)對(duì)現(xiàn)有粉劑生產(chǎn)線的分析改造,通過(guò)對(duì)管理方法的改進(jìn),大大的提高了生產(chǎn)效率和管理水平,實(shí)現(xiàn)了產(chǎn)量的持續(xù)高速增長(zhǎng),扭轉(zhuǎn)了設(shè)備劣化的趨勢(shì),現(xiàn)場(chǎng)6S也得到了很大的提升。提案管理,TPM等活動(dòng)等的有效推行,KPI考核方式的優(yōu)化等也極大的調(diào)動(dòng)了員工參與的積極性,管理人員和一線員工的能力同步實(shí)現(xiàn)了大幅提升,為企業(yè)持續(xù)發(fā)展打下了堅(jiān)實(shí)的基礎(chǔ)。本文運(yùn)用精益思想理念對(duì)德高公司粉劑生產(chǎn)流程所做的研究,提出的改善方案及成功實(shí)踐,思維慎密,數(shù)據(jù)詳實(shí)清晰。對(duì)于連續(xù)流動(dòng)的管路封閉的流程式生產(chǎn)線的生產(chǎn)線平衡分析和改善在各種文獻(xiàn)上比較少看到,對(duì)于德高公司粉劑線的精益管理改善研究和實(shí)踐摸索出了連續(xù)流動(dòng)的管路封閉的流程式生產(chǎn)線進(jìn)行精益管理改善的思路和方法,有很強(qiáng)的應(yīng)用價(jià)值,對(duì)于類似行業(yè)有著一定的借鑒意義。
[Abstract]:Degao has run out of storage space, limited land, but the customer demand has been growing rapidly, how to achieve rapid growth in the limited space has been a problem facing the company. The development of any industry must go through the stage of high speed growth to low speed growth. Degao also needs to meet customer demand with minimal input in the period of high speed growth, and at the same time establish competitive advantage in all aspects. In the future in the market growth phase of low-speed to continue to maintain competitive advantage. Lean thought is the tool of how to achieve the maximum output with the smallest input, find the bottleneck, eliminate the waste in every link is the goal of the lean thought. Mastering lean thought and practicing lean thought in enterprise operation can solve practical problems for enterprise in a short period of time. The person who establishes lean process and master tools will be able to use lean thought to establish long-term competitive advantage for enterprise. This paper takes the powder production process of Degao Company as the research object, using the production line balance, continuous flow, waste discovery and elimination, quick line changing, full equipment maintenance, 6S management method, KPI examination optimization, production information system, etc. Full staff proposal improvement tools, deep into the operation of the enterprise, collect data, design solutions in the enterprise, active practice to solve practical problems. In the case of no increase in the site, through the analysis and transformation of the existing powder production line and the improvement of the management method, the production efficiency and management level have been greatly improved, and the sustained and high speed growth of the output has been realized. Reversed the equipment deterioration trend, the site 6 S also got the very big promotion. The effective implementation of proposal management, TPM and other activities, and the optimization of KPI assessment methods have greatly mobilized the enthusiasm of employees to participate, and the ability of managers and front-line staff has been greatly improved, which has laid a solid foundation for the sustainable development of enterprises. In this paper, the author studies the production process of powder in Degao Company by using lean idea, and puts forward the improvement scheme and successful practice. The thinking is careful and the data is detailed and clear. The balance analysis and improvement of continuous flow pipeline closed flow production line is seldom seen in various literature. For the research and practice of lean management improvement in powder line of Degao Company, the ideas and methods for Lean management improvement of continuous flowing closed pipeline production line are explored, which have strong application value. For similar industries have certain reference significance.
